Southwest Airlines’ most useful business lesson is that a strategy works best when its choices reinforce one another. Its low-fare proposition has been linked to decisions about routes, aircraft, airports, and customer policies—not just to cutting costs. The model is also changing: Southwest is adding products and adjusting operations as customer preferences and competition evolve. For other businesses, the lesson is to build a coherent system, measure the full economic effect of customer promises, and keep adapting without losing sight of operating complexity.
Build a system of choices that supports your customer promise
Southwest’s historic low-cost proposition was supported by a cluster of choices. In its 2025 Form 10-K, filed February 5, 2026, the company describes competitive fares and cost discipline alongside point-to-point routes, a single Boeing 737 aircraft type, and the use of secondary or downtown airports.

Southwest says a single aircraft type simplifies scheduling, maintenance, flight operations, safety management, and training. It also says its selected airports are often less congested, which can reduce aircraft ground time and support higher utilization. These are company-reported features of an airline operation; the broader business principle is an inference: linked choices can make a strategy more durable than a cost-cutting measure taken in isolation.

Simplify operations around customer value, while preserving room to recover
Southwest has historically emphasized point-to-point service. Its 2025 filing describes a shift toward designing around core stations to provide more connectivity, reliability, and recoverability, while combining nonstop demand with one-stop itineraries. This illustrates an important distinction: operational simplicity is not the same as refusing to change the system. A design may need additional structure when that helps it serve demand or recover from disruption.
Southwest reported the following calendar-year figures for nonstop city pairs and the share of its customers flying nonstop:
| Calendar year | Nonstop city pairs | Customers flying nonstop |
|---|---|---|
| 2023 | 805 | 73% |
| 2024 | 850 | 74% |
| 2025 | 871 | 74% |
These are Southwest-reported figures from its 2025 Form 10-K, not benchmarks that businesses in other industries should expect to match. The transferable question is whether simplifying around throughput and customer value leaves enough flexibility to handle exceptions, changing demand, and service recovery.

Evaluate customer policies by their whole economic effect
A customer-friendly policy may cost money directly and still contribute value through retention or market share. Southwest made that argument for its “Bags fly free” policy at its September 2024 investor day. The company reported 97% awareness of the policy and estimated that removing it would result in about $1.8 billion in annual share loss, while potential bag-fee revenue would be at most $1 billion to $1.5 billion.
Those figures are Southwest management’s estimates presented at the event, not independently established results. The company’s stated conclusion was that the policy’s market-share gains outweighed possible fee revenue. The business lesson is to assess a customer promise against retention, share, and longer-term customer economics—not only the immediate revenue it could generate if withdrawn.
Southwest’s presentation and its reasoning are available in the September 26, 2024 Analyst/Investor Day materials. For another company, the relevant numbers will differ; the useful practice is to estimate both the direct cost of a policy and the customer behavior it may influence.

Recognize when your business changes the market around it
Southwest’s company-history article on the “Southwest Effect” says that after the Wright Amendment was fully repealed in 2014, Southwest added dozens of routes from Dallas Love Field and competitors at Dallas-Fort Worth cut fares. The article reports that traffic at the two airports rose 37% within a few years and that travelers saved a combined $920 million through lower fares.
Those figures come from Southwest’s history article, which refers to recent studies in the passage but does not identify them there. They should therefore be understood as figures reported by the company, not as an independent causal evaluation of the policy or of Southwest’s effect on the market.
Southwest COO Andrew Watterson describes how an entrant’s impact can become less obvious after its arrival: “The appreciation of the Southwest Effect can diminish over time,” he said. “It’s really obvious when we first come in, but it becomes the new normal. But the economic impact persists, even if the link isn’t drawn as much after a few years.” The quotation appears in the company’s history article, “The Ultimate Report Card: The Southwest Effect”; the page does not state a publication year in the cited passage.

Keep calibrating a successful model as preferences change
Southwest CEO Bob Jordan summarized management’s position at the September 26, 2024 investor day: “Our model is not broken, but it is in need of continued calibration and enhancement.” This is management’s view, not an independent assessment of the airline’s performance; the statement appears in the investor-day transcript.
Southwest’s 2025 Form 10-K documents several adjustments. Getaways launched in August 2025; the airline introduced redeye flying and international airline partnerships; and it expanded distribution through sites including Expedia, Priceline, Google Flights, Kayak, and Skyscanner. Assigned and extra-legroom seating, along with a redesigned boarding model, began on January 27, 2026. These are reported initiatives and implementation dates, not evidence that the changes have already delivered their intended financial or customer outcomes.
At its 2024 investor day, Southwest also set a prospective goal of approximately $4 billion in incremental EBIT and return on invested capital well above weighted average cost of capital in 2027. The 2025 filing does not establish that these targets have been achieved. For any company revising a model, the strategic challenge is to respond to changing preferences while checking whether new features still fit the operating strengths that made the original proposition work.

Make culture visible in operating behavior
Southwest’s filings and leadership materials present hospitality, employees, and customer service as part of the company’s identity. Culture is most useful as a business tool when it translates into observable behaviors: how staff resolve problems, communicate with customers, and support dependable service.
Culture alone does not prove an operation is reliable or financially sound. Connect the service promise to measures of customer outcomes, reliability, cost, and financial performance. Southwest’s leadership materials describe the company’s emphasis on employees and service; other businesses can use the same principle without assuming that an airline’s specific practices will transfer unchanged.
Turn the lessons into decisions for your business
- State the promise. Be precise about what customers should value—such as price, convenience, speed, or support—rather than treating “low cost” or “great service” as self-explanatory goals.
- Map the supporting choices. Check whether your product, process, staffing, and distribution reinforce that promise or work against it.
- Find the real sources of complexity. Simplify where it reduces coordination costs or improves throughput, but retain enough flexibility for exceptions and recovery.
- Measure policies beyond their direct cost. For a customer benefit you might remove or add, assess direct revenue and cost alongside retention, customer response, and market position.
- Review changes against evidence. Treat announced plans as hypotheses until operating and financial results show whether they worked; adapt when customer preferences or competitive conditions shift.
Southwest is an airline, with aircraft, airport, labor, fuel, regulatory, and network constraints unlike those of many businesses. Its tactics are not a universal playbook. What travels better is the discipline of making choices cohere, weighing the full value of customer policies, and checking whether adaptation improves the business without undermining the promise customers rely on.
