When an AI provider changes pricing or retires a model, treat it as a controlled dependency migration: identify every use of the model, confirm the exact retirement policy and date, test alternatives on real workloads, recalculate the complete bill, and roll out the replacement before shutdown. A provider’s suggested successor is a candidate to validate—not proof that your application will behave the same.
First, determine what has actually changed
“The model is changing” can describe several different events. A price increase may affect input tokens, output tokens, cached prompts, tool calls, image or audio processing, or session-based features rather than the headline token rate. A deprecation notice may announce that a model is no longer recommended while the endpoint continues to work for a period. Retirement or shutdown is the final stage: requests to that endpoint stop working.

Do not assume a model’s consumer-app availability, direct API availability, and cloud-marketplace availability share one schedule. The service surface, region, account plan, and hosting platform determine which notice applies. A model used through a provider-operated API can have a different retirement date from a copy offered through a cloud marketplace.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Price change: one or more billing units, rates, included allowances, or commercial terms changed.
- Deprecation: the provider discourages new use and may publish a replacement, but the endpoint may still be available.
- Retirement: the provider has scheduled the model for removal.
- Shutdown: the endpoint is no longer accessible, so a fallback cannot call the old model.
Keep these stages separate in your incident ticket and migration plan. Confusing a deprecation announcement with an immediate shutdown can cause unnecessary emergency work; treating a dated shutdown as a soft recommendation can cause an outage.

1. Build a complete dependency inventory
Start with an inventory that can be checked by another engineer. Record the provider, exact model or snapshot identifier, endpoint and API version, region, deployment platform, account or contract, and the application components that call it. Include background jobs and internal tools, not only the main production service.
Search every place a model identifier can hide
- Application source code, SDK initialization, environment variables, and configuration files.
- Infrastructure manifests, secrets, deployment templates, and feature flags.
- Scheduled jobs, queue workers, notebooks, evaluation scripts, and data-processing pipelines.
- Prompt registries, tool definitions, structured-output schemas, and safety filters tied to a model.
- Telemetry, cost dashboards, request logs, and alerts that group traffic by model name.
Record aliases as well as pinned versions. A moving alias can silently change behavior when the provider updates it, while a pinned snapshot may remain stable until a specific retirement date. If several services use different snapshots, they need separate tests and possibly separate migration dates.
Map the business and operational dependency
For each call path, note what happens when a request is slow, malformed, refused, rate-limited, or unavailable. Capture required context length, tool-calling behavior, structured-output requirements, streaming use, maximum acceptable latency, and the consequences of a wrong answer. A customer-support draft and an automated transaction do not have the same tolerance for a behavioral change.

2. Read the primary notice and calendar the real deadline
Open the provider’s lifecycle announcement, pricing page, changelog, and the notification delivered to your account. Save the announcement date and the exact wording. Extract the affected model and endpoint, the announced retirement date or earliest possible shutdown date, any stated replacement, exceptions, and the platform covered.

Notice periods are policies, not guarantees for every case
OpenAI’s published lifecycle policy, accessed October 13, 2026, says generally available models receive at least six months’ notice and specialized variants of generally available models receive at least three months. It also notes that safety or compliance concerns can require a faster timeline. Those periods describe that provider’s stated policy, not an industry-wide entitlement.
Anthropic’s policy, accessed October 13, 2026, says active customers receive at least 60 days’ notice before retirement of publicly released models on Anthropic-operated platforms. The same policy explains that Amazon Bedrock and Google Cloud establish their own retirement schedules, which may differ. If your request travels through one of those platforms, use that platform’s lifecycle page and account notice instead of copying the direct-provider date.

Google’s Gemini deprecation documentation describes dates in its table as the earliest possible dates on which a model might be retired and says exact dates will be communicated with advance notice. Put both the earliest date and any subsequently confirmed date on your calendar, with an internal completion deadline earlier than the provider’s final date.
Verify the service surface
- Check whether the notice covers the API, a hosted application, a fine-tuning endpoint, an embedding model, or a tool feature.
- Confirm whether the model name is an alias, a dated snapshot, or a family-level label.
- Verify region and cloud account: a retirement in one location may not establish availability elsewhere.
- Ask procurement or the account owner whether a contract, enterprise commitment, or marketplace agreement changes billing or notice terms.
Do not infer that a consumer application retirement also retires its API, or that a direct-provider retirement automatically removes a cloud-hosted deployment. The affected service and account notice control.
3. Evaluate replacements on production-like work
Use the provider’s recommended successor as a starting candidate, then test it against a representative evaluation set. Include normal requests, long-context cases, malformed inputs, adversarial prompts, multilingual content if relevant, and the edge cases that have caused incidents.

Compare behavior, not just model names
| Evaluation area | What to measure | Why it matters |
|---|---|---|
| Quality | Task accuracy, instruction following, factuality checks, reviewer ratings, and edge-case pass rates | A successor can improve benchmark scores while performing worse on your prompts or data. |
| Compatibility | API fields, streaming, context limits, tool calls, structured outputs, retries, and error formats | Small schema changes can break parsers and downstream automation. |
| Latency and capacity | Median and tail latency, rate limits, concurrency behavior, timeout frequency, and queue impact | A lower unit price is not useful if throughput or user experience deteriorates. |
| Safety and policy | Refusal patterns, filtering, sensitive-data handling, and escalation behavior | Different safeguards can change both legitimate and prohibited-use outcomes. |
| Cost | Input/output usage, caching, tools, sessions, retries, regional premiums, and marketplace charges | The invoice depends on the whole request path, not one token number. |
| Lifecycle | Model status, announced dates, notice policy, and platform owner | A replacement with an unclear lifecycle can recreate the problem soon. |
Use shadow traffic and an explicit acceptance rule
Where terms permit, send a copy of representative requests to the candidate without changing the user-visible response. Redact or protect data according to your organization’s requirements. Compare outputs with automated checks and qualified human review. For deterministic tasks, define pass/fail assertions; for generative tasks, use a rubric that covers correctness, completeness, tone, and policy compliance.
Set an acceptance rule before reviewing results. For example, require no critical-task regressions, a maximum tolerated increase in review failures, a latency ceiling, and a monthly cost limit. If the candidate fails, test another model, adjust prompts or schemas, or redesign the workflow rather than assuming the vendor label guarantees equivalence.
4. Recalculate the complete bill
Build a side-by-side estimate from your own traffic. Use expected input and output mix, request volume, cache-hit rate, retries, batch jobs, peak usage, and regional routing. Add built-in tools, file or image processing, session fees, storage, and any gateway or marketplace charge. Compare the billing route as well as the model: the direct provider and a cloud marketplace may invoice different parties under different terms.
| Cost component | Questions to answer | Evidence to retain |
|---|---|---|
| Model usage | What are the current input and output units, and how does your traffic split between them? | Current pricing page, invoice export, and measured token distribution. |
| Tools and sessions | Are browsing, code execution, containers, file handling, or long-lived sessions billed separately? | Feature-specific pricing and usage logs. |
| Caching and batching | Do discounts or minimums apply, and will the replacement support the same mechanism? | Provider billing rules and observed request patterns. |
| Platform route | Who invoices you, in which region and currency, and under what contract? | Marketplace statement, purchase agreement, or provider invoice. |
| Migration overhead | What engineering, review, testing, and temporary dual-run costs will occur? | Project estimate and rollout records. |
Pricing mechanics can change even when a displayed rate does not. In an OpenAI API changelog entry dated June 2, 2026, eligible container sessions moved to per-minute billing with a five-minute minimum instead of the former full 20-minute session rate; the underlying per-minute rate stayed the same. The lesson is to read the billing unit, minimum, and eligibility rules, not only the numerical rate.
Re-run the estimate after testing. A replacement may produce longer outputs, more retries, or additional tool calls, turning a nominally cheaper request into a higher monthly bill. Conversely, improved caching or shorter responses can reduce total spend without a lower list price.

5. Migrate behind a controlled rollout
- Freeze a known-good configuration. Save the old model identifier, prompt version, tool schema, API settings, and evaluation results. Keep credentials and data policies current; do not preserve secrets in source control.
- Implement a switch. Put the candidate model behind configuration, a feature flag, or a routing layer so you can change traffic without rebuilding every client.
- Run pre-production tests. Exercise timeouts, retries, malformed responses, tool failures, streaming interruptions, and rate-limit handling. Confirm that parsers reject unsafe or incomplete structured output.
- Start with limited traffic. Use internal users, a low percentage of production requests, or shadow mode. Watch quality, errors, latency, token usage, tool calls, and spend.
- Expand only when thresholds hold. Review dashboards and sampled outputs at each step. Pause or revert when a critical metric breaches its acceptance rule.
- Finish before shutdown. The old endpoint cannot be used after retirement. Keep a tested fallback route if the application’s risk and budget justify maintaining one.
A hosted API migration does not inherently require buying physical hardware. If you add a multi-provider routing service, treat it as another software dependency with its own outage risk, price, data path, observability needs, and lifecycle policy. Validate whether its routing decisions preserve the quality and governance requirements you established.
6. Communicate the change and preserve evidence
Tell users, support staff, reviewers, and finance what may change: answer style, refusal behavior, latency, limits, tool capability, or forecast cost. Give them a date, an escalation path, and examples of acceptable and unacceptable output. Avoid promising identical behavior when your evaluation only shows acceptable performance.
Update runbooks, architecture diagrams, model allowlists, budget alerts, dashboards, incident playbooks, and compliance records. Store the notice, test set, acceptance decision, rollout timeline, and final configuration where the next on-call engineer can find them. Record who owns future lifecycle checks and how far ahead the team starts a replacement evaluation.
Decision framework: choose the safest migration path
| Situation | Practical response | Main trade-off |
|---|---|---|
| Replacement passes quality and compatibility tests | Roll out gradually with monitoring and a rollback switch. | Dual-run and review effort during transition. |
| Quality is acceptable but API behavior differs | Adapt schemas, parsers, prompts, and tests before wider rollout. | More engineering work and a larger regression surface. |
| Replacement is cheaper but slower | Use it for asynchronous jobs or low-priority traffic if deadlines permit. | Architecture may need queueing and separate service levels. |
| Replacement is faster but costs more | Reserve it for latency-sensitive paths and cap usage with routing rules. | Budget control becomes more complex. |
| No candidate meets critical requirements | Escalate to another provider or redesign the task; do not wait for shutdown. | New governance, integration, and lifecycle dependencies. |
| Notice is short or date is uncertain | Prioritize an inventory, minimal compatibility harness, and fallback route immediately. | Less time for optimization and long-run cost tuning. |
Common failure modes and fixes
“The successor has the same name, so it is drop-in.”
Why it fails: model families can change tokenization, context handling, refusals, tool syntax, or structured-output guarantees.
Recommended Free Tools
Fix: run the same representative and edge-case evaluation set, then inspect both outputs and operational metrics.
Best Value
“The date on a blog post is the shutdown date.”
Why it fails: some providers publish earliest possible dates, while partner platforms maintain separate schedules.
Fix: identify the exact endpoint and platform, save the account notice, and calendar the confirmed date plus an earlier internal deadline.
“The token rate went down, so the bill will go down.”
Why it fails: output length, retries, tools, sessions, minimums, caching, and marketplace terms can dominate total usage.
Fix: model the full request path from measured traffic and verify the first invoices after rollout.
“We will migrate on the final day.”
Why it fails: production failures, review delays, procurement changes, or quota limits can consume the remaining window; after shutdown, rollback to the old endpoint is impossible.
Fix: complete a staged rollout early, retain configuration history, and keep a validated fallback where the business impact warrants it.
“A routing layer removes provider risk.”
Why it fails: it adds another dependency, billing surface, data path, and failure mode.
Fix: assess the router with the same quality, cost, availability, security, and lifecycle criteria as a model provider.
