A useful quarterly business review (QBR) shows how results compare with goals, explains what drove wins and misses, surfaces risks and resource needs, and turns the discussion into next-quarter priorities with named owners and due dates. The emphasis depends on the audience: internal reviews focus on team performance and resources, customer reviews on value and the customer’s goals, and executive reviews on financial and strategic decisions.
What should a quarterly review include?
Build the review around the decisions people need to make, rather than treating it as a presentation of everything that happened. A practical QBR usually covers these areas:

- Purpose and audience: Identify whether the meeting is an internal team review, a customer review, or an executive review, and state the decisions it should support.
- Executive summary: Give a concise account of what went well, what fell short, what changed, and which decisions need attention. For executives, emphasize strategic implications rather than operational detail.
- Results against goals: Put actual results beside targets, and show prior trends where useful. Connect the quarter’s work to annual or longer-term goals. Use a focused set of relevant measures rather than a data dump.
- Wins, misses, and lessons: Explain what worked, what did not, and what the team learned. Include blockers, process gaps, or resource limits that affect future choices.
- Risks, dependencies, and resources: Identify material risks and mitigations, cross-functional dependencies, and any budget or staffing decisions that could change the plan.
- Next-quarter priorities and commitments: Decide what to continue, change, or prioritize. Record each action with a specific owner and due date.
Asana’s QBR agenda guidance covers accomplishments, results versus targets, shortfalls, and follow-up; ClickUp’s planning template includes KPI and financial data, decisions, and actions (Asana QBR agenda guidance; ClickUp QBR planning template).
How should the agenda change by audience?
There is no single required QBR format. Choose topics and evidence according to who is attending, who can make decisions, and the time horizon the discussion needs to address.

| Review type | Emphasis | Typical participants |
|---|---|---|
| Internal team or department | KPIs, annual-goal progress, process lessons, resource or budget needs, and next-quarter priorities | Team lead, relevant cross-functional partners, and leadership |
| Customer-facing QBR | The customer’s goals and delivered value; satisfaction and feedback; relevant adoption or delivery issues; product updates tied to their objectives; shared next steps | Account or customer-success lead and customer stakeholders |
| Executive review | Financial performance, strategic progress, major wins, risks and mitigations, dependencies, and priority tradeoffs | C-suite or department heads |
For a customer meeting, make the discussion two-way: connect outcomes to the customer’s objectives and invite feedback. For an internal review, allow more room for operating detail and resource needs. For an executive review, lead with the business implications. These audience distinctions reflect examples in Asana’s QBR agenda guidance and Fairview’s QBR guide.
How do you prepare and follow up?
- Set the objective: Write down the decisions the meeting should reach and identify the audience.
- Verify the inputs: Gather performance metrics, financial information, feedback, and the status of earlier commitments. Asana suggests gathering and checking data at least two weeks before the meeting; treat that as its planning advice, not a universal deadline.
- Build and assign the agenda: Timebox topics, assign presenters, and confirm the stakeholders who need to attend. ClickUp’s planning template includes preparation tasks, stakeholder roles and RSVPs, presenter assignments, and agenda time allocations.
- Share pre-reads: Send relevant background material in advance so meeting time can focus on questions and decisions. Asana recommends distributing pre-reads a few days beforehand.
- Document the outcome: Capture decisions, discussion highlights, and actions with owners and due dates. Send a written summary; Asana recommends doing so within 24–48 hours, then checking progress before the next review.

What is a practical QBR agenda?
This example totals about 60–90 minutes, but it is an adaptable agenda, not a fixed standard. Adjust it to the audience, the number of decisions, and the discussion required. Asana reports that most QBR meetings run 60–90 minutes and provides shorter internal and longer customer examples.
