Running an AI assistant inside a company takes more than choosing a model. You need a defined business task, an accountable owner, carefully scoped access to company data and tools, realistic testing, a controlled release process, and people and systems to monitor it after launch. The level of review and control should match the potential impact: a read-only knowledge helper and an assistant that can change records or trigger actions should not automatically get the same permissions.
Start by defining the job and its risks
Write down who will use the assistant, what work it should perform, what outcomes are acceptable, and what it must not do. Identify the business owner responsible for its purpose and the people affected by its answers or actions. Decide whether it may only retrieve information, draft work for review, or take actions in other systems.

Set the risk level before choosing permissions. A low-impact internal FAQ assistant may need a different review process from one that handles sensitive information or can affect consequential business decisions. Define when a person must review an answer, approve an action, or take over; how users can escalate a problem; and how the company will tell users they are interacting with AI. NIST’s 2024 Artificial Intelligence Risk Management Framework: Generative Artificial Intelligence Profile recommends risk-based controls, impact assessment, stakeholder engagement, and acceptable-use guidance for human-AI collaboration (NIST AI 600-1).

Name the business owner, technical owner, data owner, and production-release approvers. This makes it clear who can authorize changes and who responds when the assistant behaves unexpectedly. Microsoft’s governance guidance also identifies accountability, oversight, and lifecycle management as concerns as assistants gain access to business data or greater autonomy; it is vendor guidance, not a universal certification of organizational maturity (Microsoft AI governance and security maturity guidance).

Decide what data and systems it can access
Inventory the information the assistant needs, who is allowed to see it, and how access permissions will be enforced when information is retrieved. Approve specific repositories, connectors, actions, and external endpoints rather than granting broad access by default. Apply least privilege: an assistant should have only the access required for its defined task.
- Set requirements for authentication, user-level permissions, data retention and deletion, data residency, and loss prevention.
- Review where information travels when the assistant uses a connector or third-party service, including whether sensitive inputs may become model inputs elsewhere.
- Treat tools that can update records, send messages, or trigger workflows as higher risk than read-only retrieval. Require suitable review or confirmation before consequential actions.
- Check the applicable service terms and data-flow documentation for the exact product, configuration, license, and region. Do not assume one security control covers every type of data or telemetry.
NIST warns that third-party generative AI integrations can increase intellectual-property, privacy, and information-security risks, and calls for clear guidelines on transparency and the collection and use of third-party data for model inputs (NIST AI 600-1, Appendix A, section A.1.3, published 2024).
As one product-specific example, Microsoft says Copilot Studio data policies can govern authentication, knowledge sources, actions, connectors, skills, HTTP requests, channels, and triggers. Microsoft also documents usage monitoring and credit caps, connector dependency insights, audit trails, pre-publishing risk assessment, and data-loss-prevention controls. Availability and scope depend on the product, license, configuration, and region. Microsoft further notes that Customer Lockbox does not cover all outbound data: certain security audit telemetry uses the Microsoft Purview audit logging pipeline, while some governance and audit events flow through Microsoft Agent 365 (Microsoft Copilot Studio security and governance documentation, updated 2026-08-08).

Test the assistant in the context where it will be used
Before release, evaluate more than a few ideal prompts. Build a test set from representative requests, including ambiguous questions and edge cases. Compare answers with trusted references, verify that retrieval respects permissions, and check whether the assistant refuses or escalates requests it should not handle.
- Test likely failure modes, including prompt-injection attempts and attempts to expose data the user is not entitled to see.
- Check answer quality, response time, and stability under the load the company expects.
- Ask business users and relevant security, privacy, legal, and support stakeholders to review results.
- Save test cases and results so changes to the model, prompts, data, or connectors can be compared against the same baseline.
NIST recommends iterative, documented testing, evaluation, validation, and verification during the AI lifecycle. It cautions that tests may not match the deployment context and that benchmark or laboratory results do not guarantee reliable real-world behavior. Microsoft’s Copilot Studio project guidance likewise recommends behavior testing during development and performance testing under varying load (NIST AI 600-1, published 2024; Microsoft Copilot Studio project guidance, updated 2026-09-14).
Release through controlled environments and approvals
Keep experimentation separate from production. Before launch, establish who may build, test, approve, publish, and change the assistant. Use role-based access, reviewed release gates, versioned changes, and a rollback procedure so a faulty update can be reversed. Assign a team to handle outages, security reports, quality regressions, and planned maintenance.

Launch is the start of operations, not the end of the project. Decide what the team will monitor and who is responsible for acting on a problem. Useful signals include usage, answer quality, safety concerns, incidents, and consumption or capacity. If transcripts are reviewed or used to improve the assistant, do so under appropriate privacy rules. Give users a clear way to report errors and reach a human.
Set thresholds and procedures for limiting, pausing, or retiring the assistant when it causes harm, loses its usefulness, or no longer meets policy. Review it when the underlying model, data, integrations, user population, or business task changes. Budget for the full operating effort
Estimate the cost drivers for the architecture you choose, rather than focusing only on model usage. Depending on the design, these may include platform or model consumption, retrieval and storage, connectors, integration work, security and compliance controls, monitoring, user support, and staff time to maintain the system. Establish usage visibility and a budget or capacity threshold, and train users on appropriate use, limitations, escalation, and issue reporting.
Measure whether the assistant helps with its defined task; activity by itself does not establish business value. Microsoft documents usage visibility and Copilot credit caps for Copilot Studio, but that is a platform-specific example, not a general pricing model. There is no defensible universal deployment-cost estimate here: costs depend on the selected service, usage, architecture, region, and organizational requirements.
Compare options against your operating requirements
There is no single platform choice that can be ranked for every company. Compare the actual products and configurations you are considering against the requirements below, and verify regional terms and capabilities in current documentation and contracts.
- Identity and access: Can it enforce user-level permissions and organizational access policies?
- Data handling: What are the retention, deletion, residency, and third-party processing terms for this exact service and deployment region?
- Knowledge and actions: Which repositories, connectors, and tools are allowed, and how can their data flows be reviewed?
- Security and audit: What policies, logs, alerts, risk reviews, and incident-response integrations are available?
- Evaluation and operations: Can the team test behavior and load, deploy changes safely, monitor quality and usage, and roll back or retire the assistant?
- Cost and ownership: What drives consumption and support needs, and which team will operate the assistant over time?
These are decision criteria, not a provider ranking. The available guidance does not establish comparable current capabilities, prices, or regional data terms across multiple vendors.
