A gold mine moves from construction to production through a coordinated handover: mine development must supply ore, the plant and supporting infrastructure must be tested, and trained operating teams must be ready to run and maintain the site. Construction completion is only one milestone. Commissioning then advances through verification and testing before ore processing and first product, followed by ramp-up toward specified operating performance.
Construction completion is not production readiness
A mine is not ready to produce gold simply because its buildings and equipment appear finished. The operation depends on several linked systems: access to the orebody, a reliable supply of ore, a working processing plant, utilities and tailings infrastructure, and people and procedures capable of operating the whole site. If any one of these is late or unproven, it can constrain commissioning or early output.

These workstreams often progress in parallel, but they do not all carry equal schedule risk. In Predictive Discovery Limited’s 2025 Bankan feasibility study, mine development was identified as the schedule critical path. The study’s plan assumed a Q2 2026 final investment decision, construction starting in Q2 2026, and production in Q2 2028. Those dates were project-specific assumptions in a 2025 plan, not a general construction timetable or a current guarantee.

A project still has to demonstrate that its equipment and systems work as intended, that ore can reach the plant, and that the owner’s operating organization is prepared to assume responsibility. A delay in one connected workstream can affect the sequence even when other areas appear ready.

Secure mine access and enough ore for the plant
The mine must expose and deliver ore before the processing plant can operate continuously on its intended feed. In an open pit, this means completing enough pre-production stripping to reach ore. In an underground mine, it means developing access and working areas. The required sequence and quantities depend on the mine plan and the orebody.
Some projects build a stockpile before full commissioning so ore is available as the plant starts up and early ramp-up proceeds. Allied Gold’s 2026 Kurmuk commissioning update reported a stockpile of about one million tonnes and a plan to increase it to nearly 1.5 million tonnes—described by the company as three months of feed ahead of full circuit commissioning. These are company-reported project figures and a forecast, not a standard stockpile requirement for gold mines.
Stockpiling can provide a buffer between mining and plant demand, but it does not remove the need to develop the mine or ensure that stockpiled ore is suitable for the process route. To assess a project’s ore-readiness, look at what has been mined or developed, what is available for commissioning, and whether the stated stockpile is achieved or still planned.
Ore access can be a critical-path issue because processing depends on feed being available when the plant is ready to test with ore. Bankan’s study identifies mine development as its schedule critical path, while Kurmuk’s update describes building stockpiles ahead of full circuit commissioning. These examples point to different project details, not a universal rule: readers should check whether a project is reporting completed access, ore already mined, or a future stockpile target.
Build the process plant and the infrastructure around it
The plant is the part of the operation that treats ore and recovers gold, but it cannot work in isolation. A project description for Diamba Sud outlines a conventional crushing, milling, gravity and carbon-in-leach route. It also describes separate infrastructure requirements, including water, tailings, power and site facilities. Roads, camps and laboratories may also be necessary to support construction, testing and ongoing operations.
For a project update, distinguish the processing equipment from the services and facilities it needs. A completed mill does not establish that power and water are available at operating levels, that tailings facilities are ready to receive material, or that laboratories and site services are functioning. - Process route: the planned crushing, grinding and recovery steps.
- Ore availability: development progress, mined ore and any stockpile, with planned and achieved amounts clearly distinguished.
- Utilities and site services: power, water, roads, camps and laboratories.
- Tailings: the project’s tailings design and readiness for operation.
- Commissioning status: the systems tested, ore processed and milestones actually achieved.
The available project descriptions cover different aspects of these dimensions; they do not provide a controlled, like-for-like comparison. They are not enough to rank the projects against one another.
The process route matters as a description of what the plant is designed to do, while infrastructure determines whether that route can be supported at the site. Diamba Sud, for example, is described as using crushing, milling, gravity and carbon-in-leach. That description should not be mistaken for evidence that all facilities are complete or commissioned. In any project, distinguish design descriptions from reported construction progress and from systems that have actually been tested.
Commission systems in stages, then hand operations over
Commissioning is a sequence of checks and tests rather than a single start-up date. Predictive Discovery Limited’s 2025 Bankan Definitive Feasibility Study describes stages from construction equipment installation through ramp-up. Its terminology is specific to that project study, not a universal statutory classification.

The study defines C5 as: “Commencement of processing ore to recovery gold and achieving relatively continuous operation. Production of first product.” It defines C6 as: “Bringing the facility up to design processing rate and production specified in performance tests.” Both are Bankan study definitions from 2025; they should not be mistaken for universal regulatory definitions.
The sequence shows why installation and operation are separate claims. Equipment may be installed before construction verification and completion; dry and water commissioning then precede ore processing in the Bankan framework. The exact project schedule and commissioning sequence remain project-specific, but reporting the stage reached is more informative than saying only that a mine is “starting up.”

Responsibility also changes as the project moves through these stages. The Bankan study describes responsibilities progressing from the construction contractor and EPCM engineer—the engineering, procurement and construction management role—to the owner’s team and then the operations team. The handover is meaningful only when operators can take responsibility for safe, stable work and the information and support they need are in place.

For readers assessing a handover, the key questions are practical: which systems have been verified, which tests have been completed, has water commissioning begun or finished, and has ore entered the process circuit? Those are distinct progress points. The Bankan stage labels offer one project-specific way to report them, but the study does not establish a universal checklist or timetable for every mine.
Prepare the workforce and operating systems before start-up
People and operating arrangements are part of readiness, not tasks to defer until after the plant is built. The Bankan study calls for significant operational staff to be engaged before production. Its readiness tasks include staff hiring and training, work practices, maintenance and shutdown plans, spare parts and consumables, warehouse and asset records, and operating systems.
These preparations connect the physical plant to day-to-day operation. For example, a maintenance plan needs people who understand the equipment and access to the spares the plan assumes. Warehouse and asset records help identify what is available and where it belongs. Procedures and training prepare crews to carry out work consistently as equipment moves from testing into operation. A readiness check should therefore ask not only whether the equipment is installed, but also whether the responsible team, operating practices and maintenance arrangements are prepared for it.

The study specifically names spares and consumables, warehouse and asset records, and maintenance and shutdown plans; these are not interchangeable with construction completion. Hiring and training significant operational staff before production gives the owner’s organization a chance to prepare for its role as commissioning responsibility shifts toward the operations team.
A useful way to think about the handover is to connect each physical system to its operating support: who is responsible for it, what work practices apply, how it will be maintained, and what parts or consumables the team needs. The sources do not supply a universal staffing count or a fixed procurement list, so those details should be evaluated from each project’s own plans rather than assumed from another mine.
Separate first gold, commercial production and nameplate performance
First product is an important commissioning milestone, but it does not prove that a mine has reached commercial production or its designed capacity. These terms describe different points in a project’s progress and should be reported separately, with the status of each made clear.

Montage Gold Corp.’s 27 September 2026 announcement said the Koné project poured its first gold on 26 September: 1,140 ounces. The company also reported that more than 400,000 tonnes had been processed since ore was introduced to the oxide circuit. Its oxide circuit was expected to reach commercial production in Q4 2026, while a separate hard-rock comminution circuit remained on track for Q2 2027. The commercial-production and hard-rock dates were forecasts in the announcement, not achieved milestones.
The example illustrates why a first pour, a commercial-production declaration and design-rate performance should not be collapsed into one claim. When reading a project update, identify what physically happened, which circuit or ore type it concerned, and which milestones remain targets. Nameplate capacity likewise should not be inferred from the existence of first product; ramp-up is the work of bringing a facility toward the rate and production specified in its performance tests.
Koné also shows why the circuit matters: Montage reported first gold from the oxide circuit, while the separate hard-rock comminution circuit was still being built and had a later target date. A milestone for one circuit does not mean that every part of a project is operating. Likewise, a forecast of commercial production in a stated quarter is not evidence that commercial production has already been achieved.

Feasibility-study schedules and company updates are useful for understanding a particular project’s planned sequence, dependencies and reported progress. Their dates and quantities belong to that project and point in time. Bankan’s Q2 2026 construction-start and Q2 2028 production assumptions, Kurmuk’s reported and planned stockpile quantities, and Koné’s milestone forecasts cannot establish a general industry timeline or typical operating result.
The reviewed project sources do not establish a statistical average for construction duration, cost overruns, commissioning success, or the time from first gold to commercial production. There is therefore no supported universal duration or conversion formula to apply. To compare two projects responsibly, use the same measures for each—mine access and method, process route, ore availability, power and water, tailings, commissioning stage, and whether each milestone is planned or achieved—and retain the project owner and date alongside reported figures.
Those limits matter when interpreting schedule or cost questions. The cited material gives project-specific dates, quantities and commissioning descriptions, but it does not establish a general construction cost, typical overrun, average time to production, or universal timeline from first gold to commercial operation. A project’s target date is a plan or forecast; it should be attributed to its owner and year, not presented as an industry benchmark.
