What AI Can and Cannot Do in Ecommerce Fulfillment

AI can inform forecasting, inventory placement, warehouse workflows, visual checks and shipment exception handling. Its results depend on connected data, execution processes, physical capacity and human oversight.

AI can help ecommerce fulfillment teams forecast demand, position inventory, coordinate warehouse and shipping decisions, flag visual defects, and respond to shipment exceptions. It does not fulfill an order by itself: useful results depend on reliable data, connected systems, suitable physical capacity, workable processes, and people who can review or act on the output.

What does AI do in ecommerce fulfillment?

Ecommerce fulfillment is the work between receiving an order and getting the correct item to the customer: deciding where stock should sit, which facility should serve an order, how warehouse work should be arranged, and what to do when a shipment or product does not follow plan. AI can support decisions at several points in that chain. Some tools analyze data and recommend an action to a planner; others are built into workflows that detect a condition or trigger a next step. Physical automation may work alongside AI, but a robot or conveyor is not itself proof that a process is AI-driven.

The distinction that matters is between producing an analysis and completing an operational task. A forecast that does not inform purchasing or replenishment, or a warning that no one is assigned to resolve, may have little practical effect. McKinsey’s 2026 logistics analysis stresses making trade-offs visible, bringing analysis closer to operational decisions, and connecting decisions to execution. In practice, a team needs to know who receives a recommendation, what authority they have to act, and how the result is recorded.

Where can AI help across the fulfillment process?

Forecast demand and position inventory

Forecasting systems can use demand and operational data to help estimate what products may be needed, when, and where. Inventory-management tools can then support choices about how to distribute stock across facilities and sales channels. This is especially relevant when a retailer serves orders from more than one channel or location: a unit assigned to one facility may not be available to meet demand elsewhere.

MIT Center for Transportation & Logistics’ 2025 omnichannel survey summary describes AI use in demand forecasting and inventory management, and identifies fragmented omnichannel networks as a planning challenge. A model’s output is only as useful as the information and decisions around it. Product records, order history, inventory status, and the planning horizon all affect whether a forecast can inform a replenishment or allocation decision. A forecast also needs an owner and a workflow that can change orders or stock positions when appropriate.

Evaluate warehouse and fulfillment choices

Optimization and simulation can help teams explore decisions before changing a live operation. Examples include evaluating facility layouts, equipment deployments, staffing needs, replenishment strategies, inventory routes, and the cost trade-offs of fulfilling an order from one location rather than another. A simulation can make consequences easier to compare; it does not make the assumptions behind the model automatically correct.

McKinsey’s 2026 analysis describes a shipper that used a distribution-center digital twin to identify a reduction of more than 10 percent in operating expenses. In a separate retailer example, the company ran more than 50 fulfillment simulations each day and reported more than 10 percent lower fulfillment and inventory-holding costs, 5 percent lower air freight, and approximately 20 percent better utilization of a network node. These are McKinsey-reported company cases, not independently audited benchmarks or expected outcomes for another retailer. The sites, baselines, operating conditions, and implementation choices matter.

Screen product images for quality issues

Computer vision can analyze images to flag possible damage or a mismatch, such as the wrong color or size. Amazon’s account of Project P.I. describes imaging tunnels that scan items, use computer vision and generative AI to identify potential issues, and isolate flagged goods for an associate to review. The associate decides how to handle the item, including whether it may be resold at a discount, donated, or otherwise dispositioned.

This is an example of AI supporting a quality process rather than making every final judgment. Amazon also describes using customer feedback when a defect is missed, creating a feedback loop for the system. The account said expansion was expected during 2024; it does not establish the system’s current site coverage. Amazon’s description is first-party reporting about its own process, not independent validation of detection accuracy or performance elsewhere.

Surface shipment exceptions

AI agents and related monitoring tools can watch shipment events for conditions such as route deviation, temperature excursions, lateness, or possible theft. McKinsey describes agentic track-and-trace systems that monitor for such exceptions and intervene to accelerate resolution. The operational value depends on the quality and timeliness of shipment events, the ability to contact the right party, and the actions the system is permitted to take.

A notification is not the same as a resolved exception. A team should decide which cases may be handled automatically, which require staff approval, and how to escalate an issue when the data is incomplete or the suggested action is uncertain. The described use case does not establish that these agents can safely or successfully resolve all exceptions without human supervision.

Coordinate with warehouse automation

Warehouses may use mobile robots, shuttles, conveyors, picking systems, or other equipment to move and handle goods. Software may help allocate work, sequence tasks, or route equipment. AI can contribute to forecasting, detection, or decision-making around those systems, but the hardware and its integration with the facility are separate parts of the deployment.

MIT CTL’s 2025 summary notes increased relevance of autonomous mobile robots (AMRs) and multi-shuttle systems. Ocado’s FY2024 reporting describes automated fulfillment solutions for grocery and non-grocery environments. These examples show that physical automation is part of the broader fulfillment picture; they do not establish that one technology fits every building, product mix, or operating model.

What do the adoption and impact figures actually show?

Survey figures indicate reported adoption and perceived impact among respondents, not a guarantee that a given system will improve a particular warehouse. The studies below use different samples and definitions, so their percentages should not be combined into one overall adoption rate.

Finding What it measures Source and qualification
96% Surveyed shippers had deployed at least one surveyed warehousing use case. McKinsey, 2026 State of Digital Logistics Survey, n=278; the wording is “AI and digital” use cases, not generative AI alone.
93% Surveyed shippers planned to adopt four or more surveyed use cases. McKinsey, 2026 State of Digital Logistics Survey, n=278; planned adoption is not the same as deployment.
84% Surveyed shippers said AI and digital warehouse tools met or exceeded expectations. McKinsey, 2026 State of Digital Logistics Survey, n=278; a respondent-reported finding.
64% customer experience; 63% demand forecasting; 61% warehouse management; 60% inventory management Areas respondents identified as having the highest AI impact. MIT Center for Transportation & Logistics, 2025 omnichannel survey summary, 647 supply-chain professionals; these are impact findings, not measured productivity gains.

MIT CTL’s survey also reports that 81% of respondents saw ongoing ecommerce growth, 60% cited distribution/logistics, inventory management, and order fulfillment as areas affected by ecommerce, and 51% named channel integration as a top strategic challenge. These figures describe the survey’s respondents, not every retailer. They help explain why fulfillment decisions are interconnected: channel growth can increase the number of places where inventory and orders must be coordinated.

What can AI not do on its own?

Make disconnected or unreliable data dependable

A model cannot establish that an inventory record is accurate simply by processing it. Forecasts and recommendations depend on the information systems supplying data about orders, products, stock, facilities, and shipments. A 2021 peer-reviewed Alibaba case study identifies data, algorithms, and robots as resources that must be coordinated with facilities, information systems, and human capabilities. Its organizational lesson is useful, but it is not a current measure of how widely AI is used across warehouses.

Turn an insight into an action without an operating process

For a recommendation to affect fulfillment, it needs to reach the right person or system at the right point in the workflow. A team may need to approve an allocation change, adjust a replenishment plan, contact a carrier, or decide what to do with a flagged item. If no one owns that step, or if the software cannot pass a decision to the system that executes it, the analysis may remain an alert rather than an operational improvement.

Create physical capacity through software alone

Software cannot substitute for the storage, pick stations, packaging, labor, facility design, or equipment needed to handle goods. A recommendation to route more orders through a site is not feasible if that site lacks the capacity or compatible processes. Alibaba’s case study and Ocado’s company reporting both describe integrated systems involving physical operations, information systems, and people, rather than a software-only replacement for a warehouse.

Guarantee perfect inspection or outcomes

Visual systems can flag potential issues, but the Amazon workflow includes associate review and a feedback path for defects the system misses. More broadly, a survey result or a company case cannot guarantee another operation’s accuracy, savings, or delivery speed. Results depend on the process being measured, its starting point, implementation, and the mix of products and orders.

How should a retailer assess an AI fulfillment system?

Start with the operational problem, not the label “AI.” A useful comparison asks what task the system changes, what information it needs, and how its recommendation becomes an action. The following checklist is a decision aid, not a formal vendor scoring standard.

  • Task and bottleneck: Define whether the need is forecasting, inventory placement, slotting, picking, visual inspection, exception handling, or order routing. Identify the present constraint the tool is meant to address.
  • Data and integration: Map where order, inventory, product-attribute, image, and shipment-event data originate; how frequently it refreshes; and which system or person receives the resulting recommendation.
  • Physical fit: Check the facility layout, SKU size and variability, fragile or regulated goods, peak volume, and compatibility with installed equipment. A capability demonstrated in one setup may not transfer to another.
  • Human control: Assign responsibility for reviewing exceptions, overriding recommendations, handling uncertain detections, and making final disposition or service decisions.
  • Outcome and baseline: Choose measures tied to the problem, such as cost per order, fill rate, inventory accuracy, pick accuracy, throughput, labor time, damage or return rate, and on-time performance. Record the baseline and compare like periods and order mixes.
  • Deployment burden: Account for integration time, capital, facility changes, training, maintenance, and ongoing operating support, not only the software’s stated capability.

Before expanding a deployment, use a limited operating scope to check whether the data is usable, whether staff can act on the output, and whether the chosen measure changes under comparable conditions. Keep a path for human review and correction while the process is being evaluated. This approach follows the broader lesson in McKinsey’s analysis: connect decision support to the place where work is actually executed.

What should teams conclude from the evidence?

Current published examples support a practical rather than sweeping conclusion. AI is being applied across customer experience, forecasting, warehouse management, inventory, transportation, and fulfillment, as MIT CTL’s 2025 survey summary describes. McKinsey’s 2026 survey reports broad deployment of at least one surveyed AI and digital warehousing use case among its respondents. Those findings establish that the tools are in use; they do not establish a universal level of capability or a guaranteed return.

The strongest fit is a defined decision or inspection task with relevant data, a clear operating owner, a route into execution, and a measurable baseline. Where those pieces are missing, adding a model may produce another dashboard or alert without changing fulfillment. And when the task depends on moving, storing, or packing physical goods, software has to fit the facility and its people rather than stand in for them.
