The Role of AI in Construction Project Management

AI can support construction progress monitoring, scheduling, document review and other workflows, but survey expectations are not proof of guaranteed project gains.

AI can help construction project teams monitor progress, support scheduling, explore resource scenarios, search project documents and surface potential risks. Today, the strongest evidence is about where professionals expect it to help—not proof of guaranteed savings or better project outcomes. Its value depends on reliable project data, fit with existing systems and people who can check its outputs.

Where AI can support construction project management

AI in construction project management is best understood as a set of decision-support and automation capabilities. It can help teams process information, identify patterns and explore options; it does not take responsibility for project decisions or replace site knowledge.

Progress monitoring and scheduling

Tools can process project updates and flag patterns that may point to schedule changes or emerging deviations. In the Royal Institution of Chartered Surveyors (RICS) 2025 survey, 36% of respondents identified progress monitoring and 36% identified scheduling as areas where AI could have high positive significance. These are views about potential, not measured improvements on completed projects. Teams still need to verify field conditions, update assumptions and check schedule logic before acting on an alert or forecast.

Resource, cost and risk management

Data-driven tools may help project teams compare resource-allocation scenarios or surface patterns relevant to cost and risk forecasts. RICS respondents rated resource optimisation as a potential improvement area, and 30% identified it as an area where AI could have high positive significance; 29% said the same of risk management. These outputs depend on the quality and currency of project inputs. The RICS report does not establish a universal accuracy level or guarantee that AI will reduce cost overruns.

Project and contract documents

AI can support document search, summarisation and review. RICS respondents also saw document review as a potential area of benefit: 30% rated it as an area where AI could have high positive significance. For outputs that could affect scope, obligations, claims or safety, users should be able to trace the result to its source and have a qualified person check it.

Design optioneering

Design optioneering means exploring and comparing possible design options. In the RICS 2025 survey, 40% of respondents selected it as the area where AI could have the greatest impact over the next five years. That is a forecast of professional expectations, not evidence that the impact has already been realised across construction projects.

Safety and sustainability

RICS respondents ranked safety and sustainability lower among expected areas of improvement. That ranking describes survey expectations; it does not show that AI is ineffective in either field, nor does it diminish their importance to project teams.

What the adoption figures say—and do not say

RICS’s 2025 report drew on more than 2,200 responses to questions in its Q1 2025 Global Construction Monitor. The adoption figures below describe those survey responses, not a census of construction firms or a universal measure of industry deployment.

Reported stage of AI use RICS 2025 survey response
No AI implementation Approximately 45%
Early pilots 34%
Regular use in specific processes Just under 12%
Use across multiple processes 1.5%
Fully embedded organisation-wide Less than 1%

Taken together, these responses indicate that implementation was generally at an early stage when the survey was conducted. They do not establish how quickly adoption will change or how well any particular deployment performs.

A separate RICS Q2 2025 skills survey of more than 2,000 professionals found that 69% of project managers and 67% of quantity-surveying and construction professionals agreed that AI would help surveyors deliver greater value. This is an opinion about potential value, not a measurement of realised project results.

Why implementation can be difficult

RICS respondents identified organisational and data challenges alongside technical ones. The leading reported barriers were lack of skilled personnel (46%), integration with existing systems (37%) and poor data quality (30%). The report also names costs, unclear return on investment and a lack of standards or guidance as concerns.

  • Data gaps and inconsistency: Missing, stale or conflicting project records can undermine analysis; a model cannot reliably make absent information complete.
  • Integration work: Tools must fit the systems and workflows teams already use, or staff may face extra manual work and fragmented records.
  • Skills and accountability: Users need enough construction and digital knowledge to interpret outputs, and teams need to know who checks them and who is responsible for decisions.
  • Unclear value: A promising demonstration does not establish project-specific return. Costs and benefits need to be evaluated against an agreed baseline.

How to introduce AI into a project workflow

RICS recommendations support a cautious, bounded approach: start with a real task, prepare the data and people, then assess results before expanding use.

  1. Choose one defined workflow. For example, pilot schedule reporting or document search. State which human decision the tool is intended to support and what it must not decide on its own.
  2. Check the data and systems. Confirm that relevant project information is accessible, sufficiently complete and governed. Address gaps in the common data environment and data standards where needed.
  3. Set roles and review rules. Involve project, digital and operational expertise. Train users, define acceptable use, and make clear who verifies outputs and retains decision-making responsibility.
  4. Evaluate against a baseline. Agree on project-specific measures before the pilot, then compare results with the existing workflow. Survey optimism alone is not evidence of return on investment.
  5. Apply due diligence and safeguards. Consider ethical and contractual suitability, privacy and security, auditability, and the consequences of an incorrect output. Keep human oversight over consequential project decisions.

What the evidence can support

RICS’s findings describe professional perceptions, reported adoption and barriers. A separate 2024 Project Management Institute (PMI) survey offers another useful—but limited—perspective: among 500 project professionals already using generative AI across industries, high adopters more often reported improvements than low adopters in the following areas.

Self-reported area of improvement High adopters Low adopters
Productivity 93% 58%
Scheduling 85% 46%
Cost 85% 42%
Quality management 91% 40%

These are self-reported comparisons among existing generative-AI users, not causal estimates. The survey was cross-industry, so it does not show that AI caused the reported improvements or establish the same effects for construction projects.

Neither these survey findings nor the RICS report establish performance, security terms, integrations or current prices for specific software products. Choosing a tool requires separate, current product due diligence and assessment against the project’s data, systems and contractual requirements.
