The Day I Stepped Back From an AI Agent Team

Shinsuke Kagawa describes how he shifted from coordinating an AI agent team to overseeing goals, phase acceptance, and rules—while scripts and agents handled routine work.

Shinsuke Kagawa’s account of leaving day-to-day coordination of an AI agent team is not a story of handing software work to autonomous agents and walking away. He describes a shift into a stakeholder role: scripts managed routine coordination, agents developed and reviewed work, and he continued to set goals, answer questions, accept phases, and control the team’s rules.

What Kagawa built—and what “leaving the team” meant

Kagawa describes a six-member AI agent team for product decisions and software work: an orchestrator, two directors using different model families, and three executors assigned to implementation, overflow work, and images. The agents did not communicate directly. Instead, markdown files on a shared board carried requests and status.

A bash script called studio polled the board every 30 seconds, launched agents for assigned items, routed work to the orchestrator, ran a patrol every 30 minutes while work was active, and carried messages between the board and Slack. Kagawa says scripts handled waiting, launches, handoffs, and crashed runs so those operational details did not depend on an agent remembering them. The point was to separate predictable coordination from model reasoning—not to remove human responsibility.

His summary of the change is: “I design how the team works in some detail, but I stopped telling the directors what to decide about the product.” That is his description of this experiment, not a general rule for every agent workflow. Kagawa’s article is a first-person case study; its captured header says “Posted on Sep 30” but does not establish a publication year.

How the product-decision process changed

Kagawa’s process aimed to keep early framing from steering the agents toward a predetermined answer. It evolved after he saw how the team’s first procedures could shape the outcome.

Start with the goal, not a suggested solution

The directors first agreed independently on the user goal before seeing one another’s framing. They then generated proposals in fresh sessions before inspecting the repository. Only after producing candidates did they compare feasibility and cost against the existing product and code.

This ordering responded to a problem Kagawa observed: directors had proposed a narrow product adjustment even though feedback said the product lacked distinctiveness. After repeated attempts, they reused an example he had explicitly offered only to illustrate a more abstract idea. The revised brief preserved the original request and Kagawa’s full words as quotations, rather than relying on an orchestrator’s paraphrase and suggested options.

Require a real exchange before concluding

An initial cross-review procedure asked directors to revise their votes simultaneously without seeing each other’s revised choices. Kagawa says a “yield on taste” rule caused both to yield and switch sides repeatedly. He replaced that procedure with direct, turn-taking discussion.

In six discussions, the director who spoke first wrote the conclusion in four; three discussions ended on the first turn with simple agreement. Those small, author-reported counts are observations from this team, not a measure of how often the same pattern occurs elsewhere. Kagawa then randomized who spoke first using a hash of the item name and barred conclusions until both directors had taken at least one turn.

Keep earlier conclusions out of fresh proposals

A rerun initially leaked an earlier conclusion because an agent found it on the board. Kagawa’s next attempt limited the brief to one item and kept other files unavailable until a proposal had been written. In his retest, the concept changed product type, subject, and main interaction. Discussion lasted six turns rather than two; one director changed position and identified the example that changed it, and the completion check passed. This is an anecdotal before-and-after account, not an independent evaluation of the method.

What the checks caught

The workflow used more than discussion to assess results. A reviewer patrol ran every 30 minutes during active building, looking for unnecessary additions or removals and work aimed at cases that would not occur. Kagawa reports 90 patrols, half finding nothing; the others identified issues ranging from bugs to inconsistencies between decision records and code. These are his counts and are not independently audited.

Implementation could also be escalated from the regular executor to a stronger executor when work fell short. Kagawa says seven tasks had been escalated at the time of writing. In two cited cases, a reviewer caught parts of previously agreed decisions that had been dropped, and the escalated executor restored them.

A separate check assessed whether a decision met the user goal, answered the questions raised, supported changed views with evidence, compared alternatives, and tested inherited product choices against other options. Kagawa reports that eleven agreements had passed through this check; three were returned for a specific correction before passing. One check was repeated with director names anonymized and returned the same result. This is a small account of one workflow, not evidence of a general success rate.

Where human oversight remained

Kagawa did not describe a fully autonomous team. He retained control over the work’s boundaries and its operating rules. His role included:

  • Setting goals and deciding when a phase should stop.
  • Providing his views and answering questions that required human input.
  • Accepting completed phases.
  • Making changes to the team’s rules; agents did not have that authority.

For readers designing a similar workflow, the distinction is practical: automate repeatable coordination, but define which decisions require human input or acceptance. The case does not establish that this arrangement is the best one; it shows where Kagawa kept responsibility while delegating product analysis and software work.

  • “Anchoring Bias in Large Language Models: An Experimental Study”, by Lou and Sun, was submitted in 2024 and revised in December 2024. Its abstract reports that biased hints affected model responses in the experiments, and that chain-of-thought, reflection, and explicit instructions to ignore hints were not sufficient mitigations there. It does not test Kagawa’s sequence of goal-setting, proposal generation, and repository review.
  • “When Identity Skews Debate: Anonymization for Bias-Reduced Multi-Agent Reasoning”, by Choi, Zhu, and Li, was submitted in October 2025 and revised in April 2026. Its abstract describes identity-driven self-bias and peer deference in multi-agent debate, reporting peer sycophancy more commonly than self-bias in its experiments.
  • “Towards Understanding Sycophancy in Language Models”, by Sharma and colleagues, was submitted in 2023 and revised in May 2025. Its abstract reports sycophancy across five assistants and four free-form tasks; analyzed preference data also favored responses that matched users’ views.

Together, these papers make framing, deference, and agreement worth examining when designing agent discussions. They do not prove that a particular review procedure, anonymization step, or team structure will reliably prevent those problems.

Design choices to make deliberately

Kagawa’s case suggests useful questions for anyone assembling an agent workflow. They are choices to evaluate against the work at hand, not proven winners:

  • Coordination: Should agents communicate directly, or should a shared board and orchestrator keep requests, status, and handoffs visible in one place?
  • Proposal generation: Will agents develop ideas in parallel before discussion, or begin by responding to one another?
  • Context timing: Should agents inspect the repository immediately, or first state the goal and generate candidates without that context?
  • Review: Is review performed by the agents that did the work, or does a separate checker compare the result with explicit completion criteria?
  • Authority: Which work can proceed without approval, and which phase completions, exceptions, or rule changes remain with a human?

The value of the case is its specificity: Kagawa describes mechanisms, failures, and adjustments rather than claiming a universal recipe. His observations can inform workflow design, but they cannot establish that the same choices will improve another team’s results.
