Should You Sell Your Hotel or Refinance It? How Owners Compare

A practical framework for comparing hotel sale proceeds with refinance capacity, required equity, debt service, property investment and the case for holding.

If a hotel loan is approaching maturity, compare the cash a sale would leave after obligations with the proceeds—and any new equity—a refinance would produce. Then weigh both against the hotel’s operating outlook, capital needs, and your reason for holding it. Neither option is automatically better: value, trailing net operating income (NOI), debt terms, property condition, and owner priorities determine what is feasible.

How do you compare a hotel sale with a refinance?

Use the same valuation date and realistic operating assumptions for both scenarios. A headline sale price is not the owner’s net proceeds, and a proposed loan amount is not cash available after paying off existing debt and funding required work.

Question Sale Refinance
Cash at closing Estimated sale price less transaction costs, debt payoff, any prepayment costs, applicable taxes, and buyer adjustments for known property needs. New loan proceeds less existing debt payoff, fees, and any required owner equity contribution; include subordinate financing only if it is actually available.
Property investment Estimate how deferred maintenance or a required PIP may affect the buyer’s price or terms. Budget separately for the PIP, deferred maintenance, renovation, and operational investment; do not assume the loan will fund them.
Ongoing ownership Compare the net cash released with the owner’s next use for that capital. Test forecast operating cash flow against new debt service and the risks of continued ownership.

This is a practical comparison framework, not a universal transaction formula. Taxes, transfer costs, prepayment provisions, and legal consequences depend on the property, debt documents, ownership structure, and jurisdiction; obtain advice specific to the deal.

Calculate the net sale proceeds

Start with an estimated sale value informed by current hotel performance, comparable transactions, and valuation assumptions. Subtract broker and closing costs, debt payoff, any contractual prepayment costs, and taxes as determined for the owner’s jurisdiction. Adjust for likely buyer deductions or negotiated terms relating to deferred maintenance and required PIP work. Treat the result as estimated net cash or equity proceeds, not as the headline price.

A broker opinion of value can help frame the estimate, but it is not a buyer’s offer or a guaranteed sale price. CBRE describes hotel investment, capital-markets, and valuation/advisory services at CBRE Hotels Capital Markets; the appropriate scope depends on the assignment.

Calculate refinance proceeds and the equity gap

Estimate the loan a lender might support against both current appraised value and supportable NOI. Then account for loan-to-value (LTV), debt-service coverage ratio (DSCR), interest rate, amortization, maturity, fees, and the amount needed to repay existing debt. The result may be a cash-out refinance, a loan that merely pays off the old debt, or a shortfall requiring new owner equity or other financing.

Compare the proposed annual debt service with the hotel’s supportable operating income under lender assumptions. Include PIP, deferred maintenance, and operating investment as separate cash needs. A loan can be constrained by value even when cash flow is solid, or by cash flow even when the property appears valuable.

Test the hold thesis

For continued ownership, compare expected operating cash flow after new debt service and capital spending with the risks and alternative uses of the owner’s equity. Consider portfolio priorities, liquidity needs, risk tolerance, and whether the property still fits the ownership strategy. These are owner-specific judgments; there is no universally correct holding period or outcome.

What determines whether a hotel can refinance?

NOI and debt service

NOI and the proposed debt service matter more to refinance capacity than the original purchase price. HVS says lenders underwrite trailing operating results and identifies NOI as central to a loan package. Organize accurate operating statements, explain one-off costs clearly, and use assumptions that can be supported rather than relying only on a recovery forecast.

LTV and DSCR are different tests

  • LTV compares the loan amount with appraised value or price. A lower valuation can limit proceeds even if hotel operations are strong.
  • DSCR compares NOI with annual debt service. A hotel may have substantial value yet fail cash-flow sizing if NOI does not support the proposed payments.

Neither ratio is an approval or a promise of proceeds; lenders apply deal-specific underwriting and terms.

Current U.S. financing observations

In an April 16, 2026 article, HVS reported that stabilized, cash-flowing hotels had average borrowing rates in the 6%–7% range, that most lenders were comfortable with 55%–65% LTV on stabilized assets, and that lenders typically required DSCR of 1.30x–1.50x. These are HVS market observations, not a regulator dataset, a multi-lender guarantee, or terms available to every property or borrower. HVS also described mezzanine debt and preferred equity as typically carrying 12%–14% rates; those forms of capital can carry materially higher costs and should be assessed against their own terms. See HVS’s April 2026 financing discussion.

For transitional assets that are not yet ready for permanent debt, HVS discusses bridge-to-permanent financing as a possible route before stabilization. Whether that structure is appropriate depends on the property’s transition plan, execution risk, and lender availability.

When can selling make more sense?

A sale becomes a serious alternative when the owner’s net proceeds compare favorably with the equity a refinance would require, or when the asset no longer fits the ownership strategy. Loan maturity, a required renovation, constrained refinance proceeds, and the owner’s need for liquidity can combine to make a sale more practical—but none alone guarantees that a suitable buyer or acceptable price will be available.

In Hotel Business’s 2026 Green Book, HVS’s Eric Guerrero identified “pending PIPs or mandatory franchise renovations” and “looming debt maturities” as two seller-side drivers. The interviews also describe cash flow, renovation costs, and financing availability as deal considerations; these are practitioner observations, not market-wide statistics. One interviewee said renovation pricing was a larger hurdle than debt costs in the market they observed, while another discussed distressed and lender-owned transactions as potential opportunities. See Hotel Business’s 2026 Green Book broker report.

Before comparing offers, ask a hotel broker or adviser how the indicated value reflects current financial performance, comparable transactions, market assumptions, and known property needs. A buyer may price or negotiate around a PIP differently from a lender or appraiser.

Will a hotel refinance cover the current loan and an upcoming PIP?

It may, but do not assume it will. First estimate refinance proceeds under plausible valuation and NOI assumptions; then subtract the existing debt payoff and closing costs. Compare any remaining proceeds with the PIP budget and other required investment. If the loan does not cover both, identify the owner’s equity contribution, any genuinely available subordinate capital, or a sale alternative before maturity pressure becomes acute.

Hotel Investment Today reported in May 2025 that Hunter Hotel Advisors’ Charlie Ryan saw many refinances responding to maturities and often moving into higher-rate loans; the article also discusses PIPs nudging borrowers toward a sale and the use of added equity or subordinate capital where the existing capital stack is unsupported. These are dated interview observations, not a current forecast for every hotel. The article notes that a sale may be the best or only viable solution when refinance options are unavailable. Read Hotel Investment Today’s May 2025 account.

What property and contract issues can affect execution?

Deferred maintenance can weaken lender or appraiser confidence and may affect a buyer’s view of price and risk. Franchise or management agreements nearing expiry may also need to be resolved in time for financing. Confirm the expected PIP scope and schedule, contract expiry dates, property condition, and who bears each capital obligation before treating either route as executable.

For either route, prepare recent operating statements and a clear trailing history, explain one-time items, and document asset condition and capital needs. For a refinance, also confirm the existing loan’s maturity, covenants, extension rights, and prepayment terms. For a sale, obtain a broker view that accounts for operating results and known property obligations.

For UK owners, Christie & Co’s April 2024 guide describes preparation for a formal lender-instructed valuation and notes that capital may be needed to meet affordability covenants or LTV parameters. A lender security valuation is not a sale-price guarantee, and UK valuation practice should not be assumed to apply elsewhere. The guide is at Christie & Co’s hotel refinancing valuation guidance.

Which decision is better for your hotel?

Choose the route that best fits the owner’s objectives and can be executed on credible terms. If a refinance repays existing debt, supports required investment, and leaves acceptable cash flow and risk, it may preserve ownership. If it creates an unmanageable equity gap or debt burden—or if the owner wants to release capital—a sale may be preferable if the net proceeds and timing are acceptable. Compare actual lender indications and buyer interest, not just headline valuation or an assumed financing offer.
