Start by evaluating a serverless runtime, then move to managed containers, Kubernetes, or virtual machines only when the workload has a concrete requirement those options handle better. Serverless-first is a way to prioritize managed services—not a rule that every component must run serverlessly. AWS describes non-serverless technology as supporting architecture when needed.
What “serverless-first” means
Serverless-first means checking whether a managed runtime can meet the workload’s needs before taking on infrastructure management. AWS describes the strategy as prioritizing serverless tenets across applications, operations, and development. Its stated tenets include no server management, paying for value, continuous scaling, and built-in fault tolerance. The strategy explicitly allows other technologies when they are a better fit or provide needed support. AWS Serverless Compute FAQs

Think of the compute ladder as a decision aid, not a mandatory migration path. A system can combine options: for example, a function may process an event while a container runs a persistent service. AWS notes that a single workload can use multiple compute solutions. AWS compute service guide
Which compute option fits the workload?
| Option | Start here when | Move to another option when |
|---|---|---|
| Function runtime | Work is triggered by events, arrives unpredictably, and fits the runtime’s execution model and limits. | Execution length, process persistence, runtime constraints, or resource needs exceed the fit. |
| Managed serverless containers | You need a containerized application, long-running process, or container-specific runtime but want to avoid managing servers. | You need Kubernetes APIs, special scheduling, greater environment control, or platform capabilities the managed service does not provide. |
| Managed Kubernetes | Kubernetes itself is a workload or organizational requirement, or serverless runtimes do not meet the workload’s needs. | You need more infrastructure, operating-system, or hardware control than the managed cluster offers. |
| Virtual machines | You need virtual servers or the configuration range offered by a VM service. | Reducing server operations becomes more valuable than VM-level control. |
These are not universal cost tiers. The right choice depends on workload requirements, provider pricing, and the operational capacity of the team.

When a function runtime is the right starting point
Functions suit event-triggered work that can complete within the service’s runtime model. AWS lists file processing, HTTP requests, scheduled tasks, and stream processing as Lambda examples. Lambda handles the underlying compute administration, which can reduce infrastructure work for these kinds of tasks. AWS Fargate or Lambda guide
Duration is a decisive constraint: AWS’s guide states that a Lambda invocation can run for a maximum of 15 minutes. The same guide describes durable functions for workflows of up to one year; that workflow duration is distinct from the maximum for a single invocation. Check current service limits before committing, since provider limits can change. AWS Fargate or Lambda guide

When to use managed serverless containers
Choose a managed container runtime when the application is already packaged as a container, needs a persistent process, or has specific container resource requirements. AWS describes Fargate as a serverless container compute engine used primarily with ECS, and identifies long-running applications, microservices, and batch processing as suitable workloads. Its guide says Fargate containers have no hard execution-time limit. AWS Fargate or Lambda guide
This is often the next option to assess if a function’s duration or execution model is unsuitable but server management is still unnecessary. It is not automatically the right choice for every long-running task: compare resource needs, networking, scaling behavior, and the provider’s current pricing model.

When Kubernetes complexity is justified
Kubernetes is worth considering when the workload depends on Kubernetes APIs or needs platform capabilities such as specific network routing, scaling behavior, state handling, CPU architecture, accelerators, resource capacity, or multi-tenancy. Google recommends a managed runtime such as Cloud Run when the workload fits that model, and points to GKE Autopilot when Kubernetes is needed or a serverless option is a poor fit. Google also cautions that Kubernetes adds complexity. Google Cloud: Select a managed container runtime environment
Do not adopt Kubernetes simply because an application uses containers. If a managed container service meets the application’s runtime, resource, and operational needs, Kubernetes may add platform work without solving a real requirement. Conversely, an explicit Kubernetes API dependency or orchestration need is a concrete reason to evaluate it.

When virtual machines make sense
Virtual machines are appropriate when you need to launch virtual servers or require configuration options that managed runtimes do not provide. AWS identifies EC2 as its virtual-server option, alongside services for containers, functions, and batch workloads. AWS compute service guide
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteThe trade-off is responsibility: VM-level control generally means managing more of the server environment. Reconsider a managed option if that control is not delivering enough value to justify the operational work.

A practical way to choose
- Describe the workload. Identify its trigger, traffic pattern, expected run length, persistent state, connection needs, and whether it runs as a one-off task or ongoing process.
- Check the runtime constraints. Compare required duration and execution behavior with the candidate service’s current limits. For example, AWS documents a 15-minute maximum for one Lambda invocation and no hard execution-time limit for Fargate containers.
- List control and resource requirements. Record needed CPU, memory, accelerators, CPU architecture, network routing, and environment configuration. Do not assume every service provides the same options.
- Check for platform dependencies. Determine whether the application requires Kubernetes APIs, special scheduling, or multi-tenancy features that a managed serverless container service cannot supply.
- Account for the team and pricing model. Consider how much infrastructure operations the team can support, then compare providers’ current pricing for the actual workload. The sources do not establish a universal cost ranking across functions, containers, Kubernetes, and VMs.
- Select the least operationally demanding fit. Start with the managed option that meets every requirement. Move down the ladder only when a specific constraint rules it out, and combine compute types where different components have different needs.
Choosing across cloud providers
The same decision questions apply across providers, but service names, limits, and configuration choices differ. Microsoft’s Azure Architecture Center provides separate guides for Azure compute, microservices, container services, and container-option comparisons; consult the workload-specific guide rather than assuming an AWS or Google Cloud service maps directly to an Azure offering.
