Once one late task can block downstream work, several teams share people, or dates must be recalculated, dedicated project tracking software is usually the safer choice. The deciding factor is not a universal task count. It is whether your schedule has dependencies, shared resources and consequential slips that are difficult to keep accurate by hand.
A hybrid workflow is also valid: keep dependencies, baselines and schedule logic in a project tool, then export data to Excel for analysis or custom reporting. Start by classifying what a “delay” means
A task being late is not automatically a project-threatening event. The practical question is whether the delay changes other work or the promised finish date.

If a designer’s optional illustration is three days late but no other task is waiting for it, the project may still finish on schedule. A spreadsheet can record the late status, owner and revised date without needing to recalculate a chain of linked work.

Dependent work and blockers
A dependency exists when one task must wait for another, such as testing waiting for a build or shipping waiting for approval. Asana describes dependencies as showing which work is waiting on or blocking other work and says its project views can show how one delayed task may affect related work. See the explanation on Asana’s project-management feature page.
Critical tasks and the finish date
Microsoft defines a critical task as one that cannot be delayed without affecting the project finish date. A late task outside the critical path may have float and leave the final date unchanged; a late critical task has no such cushion. Microsoft’s definition and guidance are in Manage your project’s critical path.
This distinction should drive your tool decision. If people must repeatedly trace chains of dates to discover whether a slip matters, the schedule has outgrown a simple list even if the list itself is not very long.

When a spreadsheet is still the right tool
A spreadsheet remains a reasonable choice when all of the following are true:
- The work is short-lived and mostly independent.
- One person, or a very small group, can maintain the file and resolve conflicting edits.
- Owners, due dates and current status are obvious to every reader.
- There are few shared people or other resources competing across projects.
- A date change normally affects one row rather than a chain of downstream dates.
- The team can review updates frequently enough that the file is not stale when a decision is made.
Microsoft describes spreadsheets as useful for quickly listing and arranging project work, while warning that they become difficult to maintain across multiple projects, interrupted schedules, shared resources and larger dependency-driven plans. Its examples mentioning “well over 50 tasks” and “over 100” are illustrative questions, not a measured threshold. Read the full qualification in Go beyond Excel for project management.
What a well-kept spreadsheet can do well
- Provide a flexible task register that is easy to filter by owner, status or due date.
- Accept custom fields for risks, notes, approvals and links without waiting for an administrator.
- Support ad-hoc analysis, charts and pivot tables.
- Work offline or in environments where installing a scheduling system is impractical.
- Give a small team a low-process way to start tracking work.
Warning signs that the file is becoming fragile
- People maintain separate copies and reconcile them manually.
- A “blocked by” note is copied into several rows and becomes inconsistent.
- Changing one date requires searching for every affected date by hand.
- Owners or status fields are blank, stale or interpreted differently by each team.
- Two projects promise the same specialist at the same time.
- The team debates which date is current instead of deciding how to recover the schedule.
None of these signs proves that a spreadsheet has failed. They show that the cost of preserving a single, trusted schedule is rising.
When dedicated project tracking software is better
Dedicated software is generally better suited when the schedule itself is a network of relationships rather than a list. Consider switching, or at least piloting a tool, when:

- A late task can block downstream tasks or move a contractual, regulatory or launch milestone.
- Dates change often and the team needs related dates to update consistently.
- Several teams need one current view of owners, status, blockers and milestones.
- People or equipment are shared across multiple projects and conflicts must be visible.
- Managers need to distinguish critical work from tasks with available float.
- You need an activity history, permissions, notifications or repeatable status workflows.
Microsoft describes its project-scheduling software as accounting for dependencies, deliverables and resource assignments when a date changes. The company’s wording is that it “handles a date change and its effects seamlessly,” but that is a vendor statement, not an independent outcome study. The underlying scheduling explanation is available at How Project schedules tasks: Behind the scenes.
Asana documents dependency links, status fields, portfolios and workload-oriented views in How to use Asana for project management. Those features can make relationships and ownership easier to see, but they still depend on people entering accurate dates and status.
Compare the two approaches on the questions that matter
| Decision area | Spreadsheet | Project tracking software | What to verify in a trial |
|---|---|---|---|
| Dependencies and blockers | Usually represented by notes, IDs or manually maintained columns. | Can represent linked predecessor and successor tasks and show waiting or blocking work; exact behavior varies by product. | Create a short dependency chain and check whether every relationship is visible in one view. |
| Effect of a date change | Often requires formulas, manual edits and a review of affected rows. | Scheduling engines can recalculate related dates when dependencies are configured; Microsoft documents this behavior for Project. | Move a predecessor by several days and inspect every successor, milestone and finish date. |
| Shared status | Works when everyone edits the same controlled file and follows one update convention. | Central task records, status fields, permissions and notifications can provide a common view. | Ask each owner to update the same task and confirm that managers see the change immediately. |
| Multiple projects and resources | Possible with linked sheets, but conflicts and cross-file references are easy to miss. | Portfolio and workload capabilities can expose competing assignments; confirm the specific product and plan. | Model one person assigned to overlapping tasks in two projects. |
| Flexible analysis | Strong for custom calculations, pivots and one-off charts. | Usually offers built-in dashboards and exports, but may constrain unusual analyses. | Export a representative dataset and reproduce the report your stakeholders actually use. |
| Maintenance effort | Low initial setup; manual dependency and change control can grow quickly. | More initial configuration and governance; routine updates can be more consistent once adopted. | Estimate the weekly work to keep owners, dates, dependencies and baselines current. |
The documented sources establish these feature differences, not a guaranteed time saving, delivery improvement or total-cost advantage. Your own pilot should test the update effort.
Use a delayed-task scenario to make the choice concrete
Before buying or migrating, model a realistic chain. For example:
- Content draft takes five working days.
- Legal review starts after the draft and takes three days.
- Implementation starts after approval and takes four days.
- Quality assurance starts after implementation and takes two days.
- Launch follows quality assurance.
Now move the draft three working days later. In a spreadsheet, someone must identify legal review, implementation, quality assurance and launch as affected rows, change their dates or formulas, and check whether any shared owner is now double-booked. In dependency-aware software, the configured links can expose the chain and recalculate or display the impact, depending on the product and scheduling settings. The point is not that software removes judgment: an owner still has to confirm durations, working calendars and the recovery plan.
Test for float, not just lateness
Run the same exercise with a non-critical task, such as an optional retrospective report that does not feed the launch. If its date moves but the finish date does not, the team has learned that lateness and deadline risk are different signals. Use the critical-path guidance in Microsoft’s documentation to explain that difference to stakeholders.
How to make a spreadsheet safer for delayed work
If the test shows that a spreadsheet is adequate, give it enough structure to remain trustworthy.

- Assign a stable task ID. Use an ID that does not change when rows are sorted. Record a clear task name, owner, status, planned start, planned finish, actual start, actual finish and notes.
- Record dependencies explicitly. Add predecessor IDs and a blocker description instead of relying on colored cells or comments. If a task has several predecessors, list each one in a consistent format.
- Separate baseline from current dates. Preserve the approved plan and store revised dates separately. Otherwise, a sequence of edits can erase evidence of how much time has been lost.
- Define status values. Publish a small vocabulary such as Not started, In progress, Blocked, Complete and At risk. Explain who can change a status and what evidence is required.
- Use validation and conditional formatting. Flag overdue incomplete tasks, missing owners, impossible date ranges and blocked work. Treat visual flags as prompts for review, not proof that a task is on the critical path.
- Maintain a change log. Record the date of each schedule change, the reason, the person who approved it and the affected milestone. This prevents arguments over which date was original.
- Review the dependency chain on a set cadence. A daily or weekly review should trace every blocked task to its predecessor and confirm the next action. The cadence should match how quickly the project changes.
- Protect the source file. Use controlled permissions, version history and one published location. Do not let email attachments become competing schedules.
These practices improve discipline but do not turn a spreadsheet into a scheduling engine. If formulas or linked sheets are doing the work of a dependency network, test every change and document who owns the logic.

- Choose the scheduling behavior first. Confirm that the product supports predecessor links, milestones, calendars, baselines and the date-change behavior you need. A task list with a calendar view is not automatically a dependency-aware scheduler.
- Build a task hierarchy that people can maintain. Create deliverables, tasks and milestones at a useful level of detail. Tasks should be small enough to have one accountable owner, but not so granular that updates become clerical work.
- Enter real dependencies. Link finish-to-start or other supported relationships rather than placing “waiting for” in a description. Check whether the tool permits lag, multiple predecessors and exceptions to the normal calendar.
- Assign owners and resources. Record the person or team responsible, estimated effort and availability assumptions. If the tool has workload or portfolio views, use them to find conflicts across projects; verify that the feature is included in your plan.
- Save a baseline or approved plan. Keep the original commitment visible while allowing a current forecast to change. Without a baseline, a revised date can look like the original promise.
- Configure status and update rules. Decide how often owners report progress, what “blocked” means, and who approves a new finish date. Rules and notifications should prompt action without creating alert noise.
- Use a timeline or equivalent schedule view. Display milestones, dependencies and the critical path where available. Asana explains timeline planning, milestones and dependency management in How to use Asana Timeline.
- Test a slip before go-live. Move a predecessor, verify successor dates, inspect resource conflicts and confirm that notifications or reports show the change. Document any manual exceptions.
- Give stakeholders the right view. Team members need actionable task lists; sponsors may need milestones, risks and the forecast finish. Avoid forcing every reader into the same dense schedule.
Microsoft’s Review the progress of your schedule describes comparing actual and planned progress and using a Tracking Gantt. Microsoft also documents a task inspector for seeing scheduling factors at View and track scheduling factors. These features illustrate the kind of traceability to look for; confirm the exact edition and configuration you intend to deploy.
A practical migration path from a spreadsheet
- Inventory the current file. List every sheet, formula, owner, report and external link. Mark fields that are obsolete or duplicated before importing anything.
- Identify the decisions the schedule must support. Examples include “Which launch dates are threatened?” and “Can the same engineer accept this task?” Do not migrate columns that answer no real question.
- Clean the data. Standardize names, dates, time zones, working-day assumptions, status labels and owner identities. Resolve blank or contradictory dates with the responsible owner.
- Map dependencies and milestones. Convert notes and color codes into explicit relationships. Ask the team to confirm each link; a mistaken predecessor can create a misleading chain.
- Pilot one representative project. Include a critical chain, a shared resource and at least one deliberate date change. Compare the tool’s result with the schedule owner’s expected result.
- Decide what remains in the spreadsheet. Keep analysis or specialized reporting there only if the export is repeatable and the schedule source of truth is unambiguous.
- Train around operating rules. Explain who updates progress, when a date can move, how blockers are escalated and where the baseline is found. Feature training without operating rules will not keep data current.
- Cut over deliberately. Freeze the old file, export an archive and publish the new source of truth. For a defined transition period, reconcile outputs and fix mapping errors rather than allowing two live schedules indefinitely.
When a hybrid workflow is the best answer
A hybrid approach separates schedule control from analysis. Microsoft specifically documents exporting project data to Excel while using its project software to track schedule and resources in Go beyond Excel for project management.
Set one source of truth
Keep task dependencies, calendars, baselines, resource assignments and current forecast dates in the project tool. Treat the spreadsheet as a read-only export or an analysis workspace unless a documented process says otherwise.
Define the export cadence
Decide whether reports refresh daily, weekly or at a milestone. Put the export date and schedule version in the report so readers know how current it is.
Prevent silent divergence
Do not let analysts change dates in a report and assume the scheduling system will learn about it. Route approved changes back through the schedule owner, then create a fresh export.
Use the spreadsheet for questions the scheduler does not answer well
Examples include custom cost breakdowns, scenario comparisons, survey results or a board-specific summary. Keep the transformation steps documented so another person can reproduce the report.

Common failure modes and how to recover
Everyone updates, but nobody owns the schedule
Symptom: Dates change without an agreed forecast or approval. Recovery: Name a schedule owner, set an update cadence and require a reason and approver for material date changes.
Dependencies are missing or exaggerated
Symptom: A downstream task starts too early, or the entire plan appears blocked by a relationship that is merely convenient. Recovery: Review each link with both owners and record the actual handoff or constraint it represents.
The baseline was overwritten
Symptom: Stakeholders cannot tell whether a milestone slipped because the original date disappeared. Recovery: Restore the last approved version from history or archive, then maintain separate baseline and forecast fields.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
The critical path is treated as a permanent label
Symptom: Teams assume the same tasks are critical after every change. Recovery: Recalculate or inspect the current schedule after meaningful changes; criticality can change as durations, links and calendars change.
Best Value
Resource conflicts are hidden
Symptom: Two projects show green status until the same specialist is needed on both. Recovery: Add cross-project assignments to a shared view, negotiate priorities and record the capacity assumption behind each date.
Alerts become noise
Symptom: People ignore notifications because every minor edit generates one. Recovery: Notify for blocked work, approaching milestones and approved changes; leave routine field edits for the normal review view.
The team runs two live systems
Symptom: The spreadsheet and software disagree, and meetings begin with reconciliation. Recovery: Declare one source of truth, archive the other, and use controlled exports rather than parallel editing.
A promised feature is missing from the plan
Symptom: Timeline, workload or dependency functions are unavailable to some users. Recovery: Check the current edition, role permissions and geographic plan terms before redesigning the workflow or purchasing licenses.
A decision checklist for your next review
Answer these questions with a real project, not a hypothetical feature list:
- Can a late task block another task or a committed milestone?
- Can the team identify the current critical chain without manual detective work?
- When a date moves, who finds and approves every affected successor?
- Do multiple projects compete for the same people, equipment or approval queue?
- Can every owner update status in one shared place on the agreed cadence?
- Do stakeholders need a preserved baseline and an auditable change history?
- Will the team keep dependency links and resource assignments current?
- Which analysis or reporting tasks still require a spreadsheet?
- What does the proposed tool include in the exact plan, edition and region you will use?
- What result from a two- to four-week pilot would justify staying, switching or adopting a hybrid?
If most answers are “no,” improve the spreadsheet’s structure and governance before adding software. If several answers are “yes,” pilot a dependency-aware scheduler with a deliberately delayed task and a shared-resource conflict. Choose the workflow that keeps the schedule truthful when the plan changes, not the one with the longest feature list.
