Self-hosting analytics stops being cheaper when your infrastructure bill plus the value of the time spent operating it exceeds the cost of a comparable hosted plan. The calculation depends on your usage, feature needs, and maintenance capacity—not simply on whether the software license is free. PostHog explicitly recommends weighing expected usage against DevOps time and says its Cloud service is usually cheaper to operate; that is vendor guidance, not an independent cost study.
How to tell when self-hosting has stopped saving money
Compare the monthly cost of the same workload and capabilities in both deployment models. For a self-hosted installation, include the application server, database, storage, backups, bandwidth, monitoring, and the labor required to keep the service secure and available. For a managed plan, include the relevant tier and usage charges, as well as any upgrade triggered by sustained over-limit usage.

Value engineering time at your organization’s loaded hourly cost, not at zero because the work is handled by an employee. Count deployment, upgrades, security work, database care, backups and recovery, scaling, monitoring, and incidents. Then compare that total with a hosted plan that covers the same needs.
Make the usage comparison apples to apples
The products do not bill on interchangeable units. Plausible’s subscription tier is based on combined pageviews and custom events across sites in a team. PostHog’s cited Cloud guide lists events and recordings among its monthly allowances. Model your actual pageview, event, and recording patterns separately in each vendor’s current pricing information rather than treating one unit as equivalent to another.
Use observed monthly volume and a realistic growth case. Separate an unusual spike from sustained usage: Plausible says an occasional over-limit month does not require an immediate upgrade or extra charge, while repeated over-limit use for two consecutive months can lead to an upgrade request. What changes the calculation for each product
Plausible: account for team-wide usage and the tier you actually need
Plausible’s tiers distinguish solo use and one site (Starter), multiple sites or collaboration (Growth), advanced analysis and APIs (Business), and larger-scale needs such as SSO, Sites API, managed proxy, and raw data exports (Enterprise). Tier usage combines pageviews and custom events across sites in a team, so adding sites does not make each site’s usage a separate allowance. See Plausible’s subscription-plan guide.
That guide says all plans include a 30-day trial with no credit card required. Exact current prices depend on the applicable tier and usage; use the live plan information for your expected volume rather than carrying a price from an older comparison into your calculation.
Umami: the self-hosted database and app are part of the bill
Umami v3 is offered as Cloud or self-hosted. Self-hosting requires PostgreSQL and a server that runs Node.js 18.18 or later. The database can run on the same host or separately; Umami’s hosting documentation also covers app hosting with a separately managed database. Umami describes Cloud as managed hosting that includes updates, backups, and scaling. Its subscription documentation describes a 14-day free trial and usage-based billing. Pro and Business users can set a monthly spending budget that stops event recording if estimated charges exceed that budget. PostHog: free-to-run software still requires infrastructure and ownership
PostHog says its self-hosted hobby deployment is free to run under an MIT license, but the operator is responsible for infrastructure, deployments, scaling, and the associated operational risk. Its self-host guide gives a reference baseline equivalent to an Ubuntu VM with 4 vCPU, 16 GB RAM, and more than 30 GB of storage. This is a reference requirement, not a guaranteed minimum for every workload or a hosting price.
PostHog says self-hosted deployments are officially unsupported, paid support is unavailable, and paid-plan features are Cloud-only for the hobby deployment. Its guide lists monthly Cloud allowances of 1 million events and 5,000 recordings as accessed in 2026; these figures can change, so verify them before comparing plans. PostHog says Cloud is usually cheaper because operating costs are spread across customers and recommends comparing expected usage with the value of DevOps time. Its documentation puts the point forcefully—“We’ve literally never seen this math work out.”—but this is the vendor’s view, not an independent study establishing a universal break-even. Build a break-even estimate for your workload
- Record actual usage. Gather representative monthly pageviews, custom events, events, and recordings as applicable. Do not combine unlike billing units into a single total.
- Select equivalent hosted plans. Identify the tier and usage charges needed to support your volume, sites, team, and required capabilities. Use each vendor’s current pricing details.
- Price the self-hosted stack. Include compute, database, storage, backups, bandwidth, and monitoring. For Umami, include PostgreSQL and Node.js-capable hosting; for PostHog, treat the documented VM baseline as a planning input, not a quote.
- Estimate recurring work. Add the monthly time for upgrades, security, backups and recovery, scaling, monitoring, and incident response. Multiply by your organization’s loaded hourly cost.
- Include non-price trade-offs. Account for feature gaps, unavailable support, reliability obligations, and any data-residency or control requirements that affect the deployment choice.
- Run both ordinary and growth cases. Distinguish temporary spikes from sustained demand, then recalculate as usage grows. A break-even estimate is only useful for the workload and plan assumptions behind it.
When self-hosting can still make sense
Lower direct cost is not the only possible reason to self-host. An organization may value control over deployment or data handling enough to accept higher operating costs. Self-hosting can also be a reasonable fit when the team already has the infrastructure and operational expertise, so the incremental labor and reliability burden are genuinely small. These benefits should be treated as requirements or preferences in the decision, not mistaken for proof that self-hosting is cheaper.
Conversely, if no one owns upgrades, backups, recovery, security, and availability, an apparently inexpensive server price omits the work and risk the hosted service takes on. For PostHog in particular, the vendor documents self-hosting as unsupported and without paid support, so make sure your team is prepared to operate it.
