Revenue should usually remain a sales compensation plan’s anchor, but it is not the only outcome worth rewarding. Add measures such as profitability, retention, recurring revenue, product mix or customer growth only when they support a clear business priority and the employee can understand and influence the result. Activity counts and manager judgments can help in specific roles, but they should not be mistaken for sales outcomes.
What should a sales compensation plan measure beyond revenue?
Start with the business result the company wants and the work each role can actually affect. A new-business seller, an account manager and a technical specialist do not create value in the same way, so they should not automatically share the same scorecard.

WorldatWork practitioner guidance describes four broad measure families: financial or production, strategic, input or activity, and subjective or judgment-based. The table below turns those categories into a practical screening aid; it is not a validated scoring instrument.

How do you choose measures that sellers can influence?
A measure belongs in an incentive plan only if the participant has a meaningful line of sight to it. That does not mean a seller must control every factor; it means the plan should not make pay depend heavily on factors outside the role’s authority or visibility.
- Check whether participants can access the relevant pricing, cost, deal and performance information.
- Identify the decisions they can make, such as customer selection, product mix, discounting or account coverage.
- Check whether the timing of the measure matches the sales cycle and the employee’s responsibility.
- Define crediting, data sources and payout timing before launch.
Margin can be a poor individual measure when salespeople cannot control discounts, cost allocation or channel economics. WorldatWork’s compensation checkup guidance emphasizes influence and due diligence; its 2025 article on profitability also notes that individual contributors may have limited influence over ultimate deal profitability. When does profitability belong in the plan?
Profitability can be handled in different ways, depending on who controls the levers and what the business is trying to change. The appropriate design may be a direct measure, a modifier, or an indirect incentive through product mix and pricing governance.

Use a direct profitability measure when the role has real control
If sellers can make meaningful pricing or deal-structure decisions and have credible information about economics, a margin or profit measure may connect their choices to profitable growth. A target that relies on opaque costs or decisions made elsewhere risks being confusing or perceived as unfair.
Use a modifier or management-level measure when influence is shared
When profitability depends on multiple teams or company-level decisions, a modifier or a measure at a management level may be more appropriate than making each individual’s commission hinge on the full result. WorldatWork’s 2025 article reports that more than 80% of individual-contributor plan measures are revenue-driven, attributing the finding to Alexander Group research; treat it as a reported finding, not a universal estimate. [Source and context]
Encourage profitable choices through mix and governance
If sellers can influence which products they sell but not the cost structure, a product-mix measure or clear pricing rules may be more controllable than a broad profit target. WorldatWork’s 2023 article reported that 71% of respondents indicated profitability was included at the sales-management level and/or frontline sellers’ plans; the combined wording matters and does not mean 71% of frontline sellers alone had such a measure. How should plans account for retention and post-sale value?
Initial bookings can miss value created after a contract is signed. Retention, customer service, recurring revenue, cross-sell and account growth may fit roles that own renewals or ongoing customer relationships. They are less suitable as individual measures when the participant has little responsibility for the customer after the sale.

One WorldatWork example allocates quota between an instrument sale and recurring revenue. It illustrates how a plan can recognize both an initial transaction and continuing revenue; it is not a universal quota formula. The same source discusses retention and cross-sell as business priorities that can justify broader measures. [Recurring-revenue example and context]
Should calls, proposals or training be paid incentives?
Activity measures record inputs, not proof of outcomes. A call or proposal can be completed without producing a sale, so activity counts should not be treated as equivalent to revenue, retention or another achieved business result.

They can still have a role when they are essential responsibilities, meaningful milestones in a long sales cycle, or useful leading indicators supported by evidence. In many cases, calls and proposals are more useful for coaching than as stand-alone commission drivers. Choose measures based on the job’s contribution, rather than adding the same secondary metrics to every plan. A useful role-by-role review asks who creates the outcome, who can influence it and who owns the relationship over time.

- Account managers: Retention, recurring revenue, cross-sell and account growth may reflect ongoing ownership better than initial bookings alone.
- Specialists: Product mix, technical milestones or supported revenue may fit when the specialist’s contribution is distinct from the primary seller’s.
- Collaborative selling teams: Clarify individual and shared credit so a measure does not reward one participant for work outside their contribution or create avoidable competition.
WorldatWork’s 2026 design guidance frames role differentiation as a stable basis for plan design. It also reports WTW survey data that more than 70% of roles use sales revenue as the primary performance metric; the available report passage does not establish the underlying survey sample and instrument, so the figure should be read as a reported survey result rather than a market-wide certainty. How many measures should a plan include?
Keep the scorecard focused enough that participants can explain what matters and how their actions affect payout. Adding a metric because data is easy to count can dilute priorities; too many measures also make the plan harder to administer and communicate. WorldatWork’s 2026 design guidance emphasizes role-based focus and clear plan design. [Design guidance]
What should be defined before rollout?
Document the operating rules before employees begin earning against a measure. A good measure can still fail when its data or payout logic is ambiguous.
- Metric definition, including the event that counts and any exclusions.
- System of record, data owner and correction process.
- Crediting rules for shared deals, renewals, cancellations and adjustments.
- Measurement period, payout timing, thresholds, caps or modifiers where applicable.
- How participants can see progress and resolve disputed results.
WorldatWork’s 2025 checkup recommends due diligence before launch and regular review of whether compensation incentives align with intended outcomes.
