Nintendo centers its business on a closely integrated hardware-and-game platform, Sony’s PlayStation generates sales across hardware, games, add-ons and network services, and Microsoft’s Xbox combines console hardware with a large content-and-services business. Those differences shape how games are sold, what subscriptions contribute and how each company uses its franchises beyond consoles. The figures below come from different reporting periods and categories, so they explain each model rather than rank profitability.
How are Nintendo Switch, PlayStation and Xbox business models different?
The simplest distinction is where each company puts emphasis. Nintendo describes its dedicated video-game platform, integrating hardware and software, as the center of its business. Sony reports a diversified PlayStation platform business spanning hardware, software, add-on content and network services, alongside its studio business. Microsoft’s FY2025 report shows Xbox content and services growing while hardware revenue declined.

These are company descriptions and reported results, not evidence that one strategy is more profitable. The disclosures cover different fiscal periods and use different categories: Nintendo’s latest cited console figures are for April–September 2025, Sony’s sales mix is for FY2024, and Microsoft’s year-on-year changes are for FY2025.
What each company is building its platform around
Nintendo: integrated hardware, software and familiar IP
Nintendo says it puts “its dedicated video game platform business – integrating both hardware and software – at the center of everything” it does. Its stated aim is distinctive, intuitive play, with Nintendo Account helping connect people to experiences across platform generations. The Switch 2 launched on June 5, 2025, and plays both Switch 2-exclusive software and Nintendo Switch software, linking the new system to an existing library. In the six months ended September 30, 2025, Nintendo reported 10.36 million Switch 2 hardware units and 20.62 million Switch 2 software units sold. Those are period sales, not lifetime totals. Nintendo also reported 155.5 billion yen in digital sales across its dedicated video-game platforms for that six-month period, down 2.8% year over year; it cited factors including foreign exchange and lower sales of download-only software. The digital-sales measure should not be treated as a count of all online activity or all downloadable content.
Nintendo also seeks to widen the audience for its characters through visual content, mobile applications, theme parks and merchandise, with the stated purpose of cultivating interest in its game platform. This makes IP extension part of its platform strategy rather than a separate console-sales category. Nintendo Annual Report 2025.

PlayStation: a platform with several revenue streams
Sony describes Game & Network Services (G&NS) as a platform business and a studio business. The platform connects hardware, content, services and peripherals; the studio side develops franchises and is diversifying live-service offerings. Sony says the platform business accounts for over two-thirds of G&NS segment sales and identifies software titles, add-on content and network services as sources of recurring revenue. Sony’s reported FY2024 G&NS external-customer sales mix shows that PlayStation revenue is not limited to consoles or full games:

| FY2024 G&NS sales category | Share reported by Sony |
|---|---|
| Hardware | 24% |
| Physical software | 3% |
| Digital software | 20% |
| Add-on content | 29% |
| Network services | 14% |
| Other | 10% |
These percentages are Sony’s FY2024 segment breakdown; they do not reveal the profit margin of each category and are not a directly comparable mix for Nintendo or Microsoft. Sony also describes PlayStation Plus as a profitable online-game subscription service and says adoption of higher membership tiers increased, but the report does not provide a like-for-like subscription comparison with the other companies. Sony Corporate Report 2025.
Xbox: console hardware plus content and services
Microsoft’s annual report gives a directional view of its gaming business. In FY2025, gaming revenue increased 9% from FY2024, as growth in Xbox content and services more than offset lower Xbox hardware revenue. Content and services revenue rose 16%, with Microsoft citing the Activision Blizzard acquisition and Xbox Game Pass as drivers. Hardware revenue fell 25%, which Microsoft attributed to lower console volume. These are year-on-year revenue changes for Microsoft’s fiscal year ended June 30, 2025—not profit figures, subscriber counts or evidence that Game Pass alone drove growth. - 6.2” LCD screen.
- Three play modes: TV, tabletop, and handheld
- Local co-op, online, and local wireless multiplayer
- Detachable Joy-Con controllers
Unlike Sony’s cited report, Microsoft’s annual report does not provide a comparable percentage breakdown of gaming revenue by hardware, software and services. The reported changes therefore show direction, not the relative size or profitability of every Xbox business line.
What the differences mean for players
Hardware and play style
The business-model distinction begins with the platform itself. Nintendo’s current system, Switch 2, is designed to carry forward the Switch platform and software library, including compatibility with Nintendo Switch games. PlayStation 5 and Xbox Series consoles are the current home-console generation in the cited reporting context. Hardware form and use affect what a platform is designed to do, but the company reports cited here do not establish a universal winner for performance, value or suitability.
Best Value
- One player can use a Joy-Con in each hand
- Two players can each take one
- Multiple Joy-Con can be employed by numerous people for a variety of gameplay options (additional Joy-Con sold separately)
- Slip a set of Joy-Con into a Joy-Con grip accessory, mirroring a more traditional controller. Or, select an optional Nintendo Switch Pro Controller.
Games, add-ons and digital sales
All three businesses depend on software, but their disclosures emphasize different parts of the transaction. Nintendo foregrounds integrated hardware and software and reports both hardware and software unit sales. Sony separates physical software, digital software and add-on content in its G&NS mix. Microsoft groups the relevant growth measure under “Xbox content and services,” so that figure cannot be read as a standalone game-sales or subscription figure.
“Digital software” and “add-on content” are separate categories in Sony’s table: a full digital game is not the same reporting category as extra content sold for a game. Nintendo’s cited digital-sales figure is a monetary total with a particular company definition, while its software-unit figure counts units; the two should not be conflated.
Subscriptions and online services
Nintendo Switch Online, PlayStation Plus and Xbox Game Pass are relevant service layers, but the cited company reports do not establish a current, regional comparison of prices, tier benefits, game catalogues, cloud access or online-multiplayer requirements. They support narrower conclusions: Sony reports network services as 14% of FY2024 G&NS sales and describes PlayStation Plus as profitable; Microsoft names Game Pass among the drivers of Xbox content-and-services growth in FY2025. Neither fact alone shows which subscription offers the best value for a particular player.

Nintendo’s stated model places the integrated hardware-and-software platform at its center, and its interim results report both Switch 2 hardware and software unit sales. The cited figures do not disclose the profit margin on either category, so they cannot establish whether hardware or games are more profitable. Nintendo’s strategy also extends its IP through other forms of entertainment and merchandise, but the cited report does not provide a comparable revenue-share breakdown for those activities.
How to compare the business figures fairly
Read each number alongside its period, scope and unit. Nintendo reports a six-month unit count and digital-sales total; Sony reports a FY2024 percentage mix of G&NS external-customer sales; Microsoft reports FY2025 year-over-year revenue changes. Because the reporting periods and category definitions differ, these disclosures should not be combined into a league table or used to compare profitability. Sony’s monthly active-user measure is also an estimate of unique accounts that played games or used PlayStation services in the last month of FY2024, and Sony notes it may later be updated.
