Matrix is the self-hostable choice; Slack is a managed cloud service. With Matrix, your organization can operate its own homeserver and decide whether to federate with other servers. Slack’s data-residency and key-management controls can help meet governance needs, but they do not let you run Slack on your own infrastructure.
What “self-hosted” means for each platform
Matrix is an open protocol for decentralized communication. The Matrix Specification describes “open APIs for decentralised communication” over a federation of servers “with no single point of control.” An organization can operate a homeserver—software that stores and serves its users’ Matrix data—and configure whether and how it participates in federation. Slack’s official materials describe a multi-tenant service hosted on public cloud infrastructure managed by third-party providers. Slack offers controls over some data handling, but the service remains hosted and operated by Slack; its reviewed documentation does not describe a customer-operated Slack server. Slack security

Self-hosting shifts infrastructure work to your organization or the provider you choose. Matrix Foundation materials list multiple homeserver implementations and deployment approaches, including Synapse, Element Server Suite Community and Pro, Syncloud, Ansible and Docker deployment, and a Synapse Kubernetes operator. A directory listing is not a guarantee that each option has the same support, maturity, or fit for your environment. Matrix server directory Matrix distributions

Before selecting a deployment, assign responsibility for upgrades, service monitoring, backups, access control, abuse prevention, incident response, and recovery. A server running on a small computer or other hardware you own is a possible deployment path, but the cited Matrix materials do not specify universal processor, memory, storage, or network requirements. Size any host for your expected users, traffic, retention, and reliability needs rather than treating a particular device as a production recommendation.
The Foundation’s Synapse hosting tutorial explicitly says it is not a production guide and highlights monitoring, backups, and tracking component releases. Treat it as a caution about operational work, not as current production deployment instructions. Matrix Synapse hosting tutorial
How data location and privacy differ
Matrix: homeserver control does not mean every copy stays there
Operating your homeserver gives you control over that deployment and the data it stores. But Matrix federation lets users on different servers share rooms, and participating remote homeservers may receive room events and files. Whether data remains on your server depends on room participation, visibility, federation, and the configuration of the services involved. Self-hosting alone does not guarantee that nobody outside your organization can receive conversation data. Matrix protocol concepts Matrix Foundation privacy notice
Slack: regional storage is not customer hosting
Eligible Slack organizations can select a region for certain data at rest through data residency. Slack says the feature changes the storage location for specified data categories; some categories may still be stored outside the selected region. It is therefore a regional storage control within Slack’s managed service, not a guarantee that all data stays in-region or that the customer operates the servers. Slack data residency
Encryption and key control
Matrix: optional end-to-end encryption
Matrix supports end-to-end encryption in rooms where it is enabled. In encrypted rooms, the Matrix Foundation says message data is stored encrypted and keys are held on users’ devices or by the users themselves. That changes the recovery trade-off: losing access to encryption keys can mean losing access to encrypted history. Homeserver control and end-to-end encryption are separate considerations; administrators still need to plan for room settings, user key management, and account recovery. Slack: encryption by default and Enterprise key management
Slack says customer data is encrypted in transit and at rest by default. Its Enterprise Key Management (EKM) option gives eligible Enterprise customers control of keys for specified data categories. These are useful security and governance controls, but they do not transfer operation of Slack’s infrastructure to the customer. Slack security Slack Enterprise Key Management
Federation, bridges, and migration
Matrix federation is built into the protocol: homeservers exchange room events so people on different servers can participate in shared conversations. A bridge is different: it is a separate integration that connects Matrix to another service. It should not be assumed to provide full feature parity, permanent continuity, or a complete migration path.

The Matrix Foundation’s 2025 annual report says it stopped maintaining and hosting public instances of its Slack bridge in 2025 because of lack of funding. That statement applies to those Foundation-maintained public instances, not every bridge project. Check the current status, compatibility, and support of any bridge you plan to depend on. Slack export access depends on plan and approval. Slack says owners on Business+ and Enterprise can apply for broader self-serve exports that include private channels and direct messages; export options and content vary. Export availability does not establish that conversations can be imported into Matrix with complete fidelity, so test the data and workflow you need before relying on a migration. | Decision | Matrix | Slack |
|---|---|---|
| Can your organization host the chat service itself? | Yes. Operate a homeserver or arrange hosting with a provider. | No, based on Slack’s reviewed official service materials; Slack describes a managed cloud service. |
| Who runs the infrastructure? | Your organization or the hosting provider you select is responsible for the deployment’s operational arrangements. | Slack and its third-party cloud infrastructure providers. |
| Can conversations extend beyond your server? | Yes. Federation can distribute room events and files to participating remote homeservers. | Not applicable as customer-operated federation; Slack is a managed service. |
| Encryption and keys | Optional end-to-end encryption in rooms, with user-held key and recovery implications. | Encryption at rest and in transit by default; EKM for specified data categories on Enterprise. |
| Regional data handling | Depends on your server location and federation or service configuration. | Eligible organizations can select a region for specified data at rest; some categories may be stored elsewhere. |
| Export or migration considerations | Federation and separate bridges support different forms of interoperability; neither guarantees a complete Slack migration. | Export options depend on plan and approval; broader self-serve exports are available by application to Business+ and Enterprise owners. |
Choose Matrix when infrastructure control is a requirement and you have a credible plan for operating or contracting the homeserver, managing keys, and setting federation policy. Choose Slack when you want a managed service and its available data-residency and Enterprise key controls meet your requirements without customer-run infrastructure. The right choice depends less on team size alone than on operational capacity, security policy, regulatory needs, and which external conversations or integrations you must preserve.
If you want Matrix but do not want to run every component yourself, the Foundation lists hosting providers and distributions. It expressly does not endorse listed providers or provide warranties, so evaluate support, security practices, data location, and service terms directly. Matrix hosting providers
