Kanban vs Scrum vs Scrumban: Which One Are You Actually Running?

A board or team label does not identify the method. Check Scrum’s framework, Kanban’s flow practices, and the specific rules behind any Scrumban hybrid.

Classify your team by its operating rules, not by its charter, software board, or preferred label. Scrum is a defined framework; Kanban is a set of practices for managing and improving workflow; and Scrumban is a variable name for hybrids. A Scrum team can also use Kanban practices without abandoning Scrum or its Sprints.

What actually distinguishes Scrum, Kanban, and Scrumban?

The most useful distinction is what governs the work: a defined framework, explicit flow-management practices, or a locally designed combination.

What to inspect Scrum Kanban practices Scrumban
Core identity A defined framework with accountabilities, events, artifacts, and commitments. Practices to visualize workflow, limit work in progress (WIP), manage flow, and adapt workflow. A hybrid label; the specific rules vary and should be stated.
Cadence Work is organized in Sprints, which contain Scrum events. Flow practices can be applied within Scrum Sprints; that combined case does not describe every Kanban implementation. May retain short iterations or use demand-triggered planning, depending on the version.
How work starts Sprint Planning selects work toward a Sprint Goal; scope can be negotiated without changing that goal. Work is pulled when capacity is available under explicit WIP policies. May use pull and a planning trigger, but neither is a universal Scrumban requirement.
How progress is inspected Through Scrum’s events and empiricism, including the Sprint Review and Sprint Retrospective. Through visible workflow, flow measures, and regular inspection and adaptation. Depends on the actual mechanisms the team adopts.

How to tell whether your team is running Scrum

The November 2020 Scrum Guide defines Scrum as a lightweight framework for generating value through adaptive solutions to complex problems. It sets out the Scrum Team’s accountabilities, events, artifacts, and commitments, and says Scrum exists only in its entirety. A team may add practices, but if it leaves out core elements, it is not Scrum as defined by that guide.

Check the way work is actually organized, not whether the board has a column called “Sprint.” Ask:

  • Does the team plan work toward a Sprint Goal and work in Sprints?
  • Are the Scrum accountabilities, events, artifacts, and commitments in place?
  • Does the team inspect progress and adapt through the Scrum events?

If the framework is intact and the team has added workflow visualization or WIP limits, it can still be Scrum. The added practices do not by themselves turn it into Scrumban.

How to tell whether your team is using Kanban practices

A board is not enough. The January 2021 Kanban Guide for Scrum Teams names four practices: visualize workflow, limit WIP, actively manage work in progress, and inspect and adapt the Definition of Workflow. Teams applying these practices need explicit WIP limits.

Look for rules and actions behind the display:

  • Is the workflow made visible, with explicit policies for how work moves?
  • Are WIP limits set, and does the team use them to constrain how much work is underway?
  • Does the team actively manage in-progress work rather than simply adding new tasks?
  • Does it inspect and adapt its Definition of Workflow?

If the board only records task status and work is started without explicit limits or active flow management, the team may have a board without practicing Kanban as described in the guide.

Can Scrum and Kanban work together?

Yes. The Kanban Guide for Scrum Teams treats Kanban practices as complementary to Scrum: they do not invalidate the Sprint or require extra events. A Scrum team can use its existing events to inspect and adapt workflow and flow metrics. The Scrum.org Scrum with Kanban explainer describes the combined approach.

  • Better Tool Drives Better Meetings: The hassle of organizing the chaotic meeting notes VS this professional meeting notebook. Definitely a step up! Everything is neatly zoned on each page makes it a breeze to fill them out and ensure all you need are accounted for.

That means a team can retain Scrum’s framework and add explicit WIP limits, workflow policies, and flow measures. The practical test is whether it is still following Scrum’s core elements while genuinely managing flow—not whether its board resembles a Kanban board.

What Scrumban means—and what it does not

Scrumban does not have one universally established definition in the cited sources. The label can refer to different combinations of Scrum and Kanban practices, so ask what the team actually does rather than inferring rules from the name.

One described pattern keeps short iterations, uses pull and WIP limits, and triggers planning as remaining work falls. Other teams use the term for a transition from Scrum toward Kanban. These are examples, not requirements. The Scrumban overview and Scrum.org practitioner article illustrate the variation.

When someone says “we do Scrumban,” ask:

  • Are Scrum Sprints and accountabilities still in place?
  • What triggers planning, and how does new work enter the system?
  • How is work pulled, and where do explicit WIP limits apply?
  • Which Scrum events or flow practices does the team use to inspect and adapt?

Which measures help you assess flow?

The Kanban Guide for Scrum Teams identifies four basic flow measures: WIP, throughput, work item age, and cycle time. Together, they help a team see how much work is underway, how many items finish in a period, how long unfinished items have been open, and how long completed items took.

The guide illustrates a service level expectation (SLE) with “85% of work items should be finished in eight days or less.” This is an example of how to express a probability-based expectation, not a universal target or a comparative performance result. An SLE should be based on the team’s historical Cycle Time.

These measures are more useful for examining flow than relying on velocity as if it were a direct comparison between different methods. The cited sources establish no head-to-head evidence that Scrum, Kanban, or Scrumban is inherently faster or more productive.

Which approach fits your team’s need?

  • Keep Scrum when the team benefits from its shared product goal, accountabilities, Sprint cadence, and inspect-and-adapt events. Add Kanban practices if visibility, bottlenecks, aging items, or too much parallel work need attention.
  • Consider a flow-centered Kanban approach when the central management need is to make the workflow visible, establish explicit policies and WIP limits, and improve flow through observation and measures.
  • Use the Scrumban label carefully if the team can explain its specific rules. Name which Scrum elements remain and how planning, pull, WIP limits, and workflow adaptation work.

A physical board with reusable cards can make workflow visible, as can a digital board; the tool is secondary to the policies and management practices the team follows.

A practical classification check

  1. Check Scrum first. Are its accountabilities, events, artifacts, commitments, and Sprints present and followed? If so, the team is running Scrum as defined by the 2020 guide, even if it adds flow practices.
  2. Check flow practices. Are workflow, explicit WIP limits, active work management, and adaptation of the Definition of Workflow all practiced?
  3. Name the combination. If Scrum remains and Kanban practices are added, describe it as Scrum with Kanban practices. If the team uses “Scrumban,” spell out its local rules because the label alone does not specify them.
  4. Compare the operating rules. Look at cadence, how work is selected, explicit policies, roles and accountabilities, flow measures, and how the team adapts—not board columns or branding.
