Is Latency Really What Decides Game Hosting?

Latency is a key input to game-server placement, not the whole decision. Learn what teams need to measure and weigh alongside it.

Latency matters, but it does not decide game hosting by itself. Teams should measure the network path from players to candidate server locations, then check whether those locations have capacity and whether the hosting model and server resources fit the game. A cloud region’s published ping is not a guarantee of what a player will experience.

What latency measures—and what it does not

Latency is the time data takes to travel over a particular network path. Microsoft defines round-trip latency as the time a packet takes to travel between two points and back. That makes a latency figure meaningful only when you know which endpoints and route it describes.

For example, Microsoft Azure’s regional latency page reports median (P50) round-trip measurements between Azure regions. Its data is based on continuous probes collected at one-minute intervals over a 30-day window ending July 30, 2026; the page metadata lists an August 20, 2026 update. These are measurements of traffic between regions on Azure’s network—not measurements from a player’s home connection to a game server. Results can also differ by direction between a region pair. Microsoft’s Azure network latency documentation describes the dataset and its limits.

An ICMP ping is not necessarily a reliable proxy for game traffic either. AWS recommends UDP ping beacons for game-server location measurements because most game servers communicate over UDP and network devices may handle ICMP differently. AWS GameLift Servers documentation explains this recommendation.

How game teams should use latency measurements

Measure from player devices to candidate locations

Collect quality-of-service (QoS) measurements from client devices to the locations that could host a session. Use a method that represents the game’s traffic, such as UDP measurements where appropriate, rather than assuming that a provider’s regional median or a generic ping captures the player’s route.

Rank regions using the actual player population

Microsoft recommends client-device QoS as the primary factor for ranking preferred allocation regions in PlayFab. Its matchmaking guidance also treats QoS checks as an important component of matchmaking. The goal is to use player-to-location results to inform where sessions are allocated—not to treat the lowest reading from one player as the only rule. Check capacity before offering a location

A favorable measurement is useful only if a server can actually be allocated there. AWS warns that supplying latency data for locations where a fleet has no capacity can lead to failed matchmaking requests. In practice, region selection must combine network quality with current fleet availability. AWS’s GameLift Servers guidance covers both measurement and capacity considerations.

What else decides where a game is hosted?

Match quality across all players

A location that gives one player a very low delay may be less suitable for a match whose participants are spread across several places. Matchmaking may weigh latency alongside other rules, and the right trade-off depends on the game and its session requirements. There is no universal threshold that defines a “good ping” for every genre or game.

Hosting model and operational needs

Peer-to-peer hosting and dedicated servers are distinct approaches, with different scaling and security considerations. A matchmaking or allocation service can be paired with dedicated-server hosting, but Microsoft notes that PlayFab services can also be used independently. The hosting model is therefore a separate decision from which region has the best measured network performance. Microsoft’s PlayFab Multiplayer documentation describes these services and hosting approaches.

Server compute and cost

Session complexity affects the compute resources a server needs. The location with the best network measurements still has to support an allocation sized for the session. PlayFab’s documentation notes that VM time and network egress are metered, so resource needs and operating costs also belong in the decision. Cloud game streaming adds another network path

In cloud game streaming, the player connects to a remote console or game device, which can add latency beyond the game’s own server path. A low console-to-server measurement therefore does not necessarily describe the player’s total experience. Latency compensation can help the experience, but it does not remove the need to account for the connection between the player and the remote device. Microsoft’s PlayFab networking documentation discusses networking concepts relevant to this distinction.

A practical decision sequence

  1. Measure the player-to-location path. Collect QoS results from client devices to candidate hosting locations using a protocol representative of game traffic.
  2. Compare results across the intended player population. Use those measurements to rank candidate regions and inform matchmaking, rather than relying on one player’s result or a provider-wide median.
  3. Confirm hosting capacity. Make only locations with available server capacity eligible for allocation.
  4. Choose the hosting model. Decide whether peer-hosted or dedicated-server sessions meet the game’s scaling and security needs.
  5. Size the session’s compute resources. Match the allocation to the session’s requirements and account for the relevant metered resources.

This sequence synthesizes guidance from Microsoft and AWS; it is a practical framework, not a universal allocation algorithm. A separate infrastructure target should not be confused with player latency: Microsoft says it strives for less than approximately 2 milliseconds of inter-zone round-trip latency, a target for network links whose observed latency can vary with protocol and hops—not a promise about every application flow. Microsoft’s availability-zone documentation explains that qualification.
