My hackathon judging app sounded more certain than the decision it was trying to make. That is the central failure: a confident score can make a subjective judgment look settled even when reasonable judges may disagree. Research on automated hackathon evaluations describes a similar risk, but it does not document my app or explain how it produced its scores. The lesson is not that AI can never help judge projects; it is that confidence must be earned, disagreement made visible, and people kept responsible for consequential decisions.
Why can a hackathon judging app sound so sure?
A project score compresses many judgments into one number: whether the idea matters, whether the implementation works, how clearly the team presented it, and how well it fits the rubric. These are not always questions with a single objectively correct answer. A crisp number can hide that ambiguity, as well as the evidence—or lack of evidence—behind it.

Subjective ratings can reflect a distribution of reasonable preferences rather than one universal answer. Google Research’s 2025 paper, Judging with Confidence: Calibrating Autoraters to Preference Distributions, describes an approach that calibrates automated judges to a target preference distribution. Its abstract reports improved alignment between verbalized probability predictions and that distribution, alongside reduced positional bias, while preserving performance on objective tasks. The practical point for an app builder is that a confidence percentage alone does not make a score trustworthy: confidence needs to be checked against the judgments of the relevant people on the relevant task.

What research says about automated hackathon judging
Scores may be too positive and too similar
In the CHI 2025 paper How Do Hackathons Foster Creativity? Towards Automated Evaluation of Creativity at Scale, Falk and Chen and their coauthors report that their LLM judges tended toward “overly optimistic and uniform evaluations,” which undermined nuanced critique and differentiation between creative projects. Their creativity analysis used a randomly sampled subset of 21,318 hackathon projects; their comparison of LLM and human ratings used a randomly selected subset of 30 projects. These are distinct samples and should not be read as proof that every model, prompt, rubric, or event will behave the same way.

The authors also note the difficulty of operationalizing hackathon creativity and evaluating real-world creative work. They recommend using LLMs as part of a human–AI process rather than treating them as equal to human judges: models can summarize large datasets, identify trends, and raise probing questions, while humans retain evaluative judgment.
Evaluation scores can carry systematic error
The ICML 2026 paper How to Correctly Report LLM-as-a-Judge Evaluations explains that imperfect sensitivity and specificity can bias naive evaluation scores. Its framework constructs confidence intervals that account for uncertainty in both the test dataset and a human-labeled calibration dataset, and includes a strategy for allocating calibration examples. This is research about reporting evaluation estimates, not a ready-made recipe for a hackathon product; its relevant lesson is to compare automated judgments with human labels and report the uncertainty that remains.

How to make the app’s uncertainty visible
These checks are practical design recommendations drawn from the calibration and judging work above, not a validated universal benchmark. They are more useful than presenting a blended total as if it were self-explanatory.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors- Calibration: When the app says it is highly confident, does it actually agree with human judgments on comparable submissions? Check this on examples from the event and rubric where the app will be used.
- Disagreement: Can organizers see when judges or models diverge, or does averaging conceal the difference? Preserve individual ratings alongside any aggregate.
- Evidence traceability: Can each score be tied to a rubric criterion and specific evidence in the submission? A rationale should help a judge inspect the work, not merely decorate a number.
- Scope and human role: Is automation summarizing, sorting, or prompting questions, or is it choosing winners? The more consequential the choice, the less appropriate it is to treat a model output as the final decision.
- Task and population fit: Were validation examples drawn from submissions and judged by people resembling those in the event? Results from a different task or population may not transfer.
Use a rubric to make judgment inspectable
A rubric does not eliminate subjectivity, but it makes the basis of a score easier to examine. Opportunity Hack’s published hackathon judging criteria offer one concrete example, not an industry-wide standard:

- There's no software to install. Just plug the receiver into a USB port to begin. This power point clicker wireless solution makes presentations easy, and you can store the receiver in the presentation remote after use.
- 2.4GHz RF wireless technology, built-in docking bay stores receiver for easy pack up and portability; works well as a presenter clicker wireless or computer clicker for presentations.
- Four equally weighted criteria: scope, documentation, presentation, and functionality.
- Each criterion is rated from 1 to 5, with a combined total out of 40.
- If two judges differ by two or more points on a project, a head judge brings them together briefly before scores are locked. Consensus is not required if both judges still stand by their scores.
That policy treats disagreement as information to review, not a flaw to erase. An automated app can support the same kind of scrutiny by showing criterion-level evidence and preserving distinct opinions rather than obscuring them in one confident total.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What this means for my app
The available evidence does not establish which model my app used, how it calculated confidence, what rubric or examples it saw, what users were told, or whether any judging decision was affected. So the defensible postmortem is narrower than a claim that the app was biased or that a particular redesign fixed it: the score’s certainty was not, by itself, proof that the underlying judgment was reliable.

To find out whether an app is too confident, compare its outputs with human judgments on submissions from the intended event, record where they agree and disagree, and check whether its confidence levels track observed performance. Keep the rubric and supporting evidence visible. If disagreement remains, show it to organizers instead of forcing it into a single verdict.

A 2026 IEEE conference paper, AI Judges: A System with Absolute & Relative Evaluation in Ideathons and Hackathons, reports evaluation on 8,942 ideathon submissions and says human judges confirmed top selections more quickly. Those abstract-level claims do not establish independent validation or universal performance, so they are not grounds to assume another system—or my app—will be reliable in a different event.

Where automation belongs in the judging process
The strongest supported role is assistance, not an unreviewable verdict. Let software organize evidence, summarize submissions, surface patterns, or prompt judges to look again. Keep people responsible for interpreting the rubric and choosing winners, and give them a way to see when automated and human judgments diverge. As Falk and Chen et al. put it, “Rather than positioning LLMs as equal to human judges, we propose framing them within the paradigm of hybrid intelligence.”
