Humanoid Robot Bottlenecks: How US–China Tensions Affect the Race

Humanoid robots are constrained by autonomy, dexterity, battery life, cost and early-stage production. China’s manufacturing depth and allied strengths coexist with cross-border dependencies that trade tensions can expose.

Humanoid robots face two connected bottlenecks: making them reliable enough to work in unfamiliar settings, and building the components and supply chains needed to produce them affordably at scale. China has manufacturing scale and dense electromechanical suppliers; US and allied firms retain important positions in AI chips, simulation and some high-precision parts. Trade friction makes access to components such as rare-earth magnets and battery materials less certain, but neither prototypes nor shipment estimates alone show that robots can perform useful work autonomously in real production environments.

What is holding humanoid robots back?

A humanoid must do more than walk or repeat a demonstration. It has to perceive a changing environment, decide what to do, manipulate objects, recover from mistakes and fit safely into a human workplace. Its hardware must then deliver that performance for a practical length of time, at a cost that makes sense to a customer.

Gartner’s January 2026 assessment identifies dexterity, intelligence and adaptability in unstructured settings as unresolved challenges, alongside compatibility with existing workflows, upfront and maintenance costs, and battery life. Gartner analyst Abdil Tunca described the technology as “immature and far from meeting expectations for versatility and cost-effectiveness.” That is Gartner’s assessment, not a universal measurement of every robot or task.

The US-China Economic and Security Review Commission (USCC), in an October 2024 staff report, highlighted limited battery storage and actuator limitations, as well as the difficulty of reasoning through an unexpected situation and acting on it. In examples reviewed by the commission, demonstrated tasks could be slower than human performance. The report said no general-purpose autonomous humanoids then constituted viable consumer, commercial, military or law-enforcement products. That is a dated assessment of the market as of the report, not a complete account of product status in 2026.

Autonomy and adaptation

A robot that succeeds in a carefully arranged pilot may still fail when an object is moved, a task changes or a person enters its path. The gap is between executing a trained routine under controlled conditions and handling variation reliably. That difference matters to buyers because a narrow demonstration does not establish sustained throughput, safe recovery from errors or usefulness across a whole shift.

Hands, touch and control

Human-like hands concentrate many difficult engineering demands in a small space. McKinsey’s 2026 analysis describes a human hand as having more than 20 degrees of freedom and sensitive tactile feedback. It cites Tesla Optimus as an example with more than 50 actuators in its hands, compared with roughly 25–30 across the rest of the body. Packing actuators and sensors into the hand creates competing demands for space, power, sensing resolution and low control latency.

Battery life and workplace integration

Limited operating time is not just a battery specification: it affects how often a robot must recharge, whether it can complete a task cycle and how much uptime a site can count on. Integration presents a separate hurdle. A robot has to work with the facility’s layout, equipment, safety procedures and task sequence; maintenance and recovery from faults also affect its practical value.

Why actuators and other hardware shape cost

McKinsey estimates that five major hardware domains account for 85–90% of a humanoid unit’s cost. The component shares below are its estimates, not audited industry-wide accounting figures. The ranges are not a bill of materials for a single specified robot, and their endpoints should not be added as though they described one configuration.

Hardware domain Estimated share of bill of materials Why it matters
Actuators 40–60% Drive movement and force; performance, price and dependable supply can strongly affect the complete machine’s economics.
Sensing and perception 10–20% Provide information needed to perceive surroundings and interact with objects.
Compute and control 10–15% Support processing and coordination of the robot’s actions.
Structural components 5–10% Form the body and support moving components.
Battery modules 5–10% Store the energy that limits operating time between charging.

McKinsey characterizes the high-volume actuator supplier ecosystem as relatively immature. That makes actuators both a cost lever and a production risk: a design can depend on parts that are difficult to obtain in the required quantity, quality or price. Dexterous hands intensify the problem because they require many compact actuators and sensors under tight power and control constraints.

Where do US–China supply-chain advantages and dependencies lie?

China’s strength is not simply a count of robot makers. McKinsey’s 2026 analysis attributes its position to proximity to electric-vehicle and electromechanical manufacturing, supplier reuse, process transfer, competition among suppliers and industrial clusters. It reports the following China shares for specific component categories:

Industrial robotics data help explain the manufacturing base, but must not be mistaken for humanoid sales. McKinsey, citing the International Federation of Robotics’ World Robotics 2025 release, says China installed 295,000 new industrial robots in 2024 and had an operational stock of about 2.03 million. Its roughly 54% figure refers to global industrial-robot deployments that year, not humanoid shipments.

The supply picture is interdependent. DSET’s August 2026 summary says China still depends on the United States, Taiwan and other partners for AI chips, simulation software and some high-precision components. It reports that Western producers make over 90% of high-end planetary screws and 70% of high-end coreless motors, while China is moving up the value chain and designing around the need for the highest-precision parts. These are DSET’s findings, not a definitive independent audit of every vendor.

DSET also identifies allied dependence on China for permanent magnets and upstream battery materials and processing. It describes Taiwan as a potential partner for a non-China supply chain, citing strengths in contract manufacturing, precision parts, machine tools, control and vision modules, and actuator components. Its argument that allied countries need greater manufacturing scale and cooperation is a strategic recommendation, not evidence that equivalent capacity can be built quickly or at equivalent cost.

How do trade tensions affect the bottlenecks?

Trade measures and export restrictions can make a supply chain harder to plan even when they do not stop production outright. Rare-earth magnets, batteries, sensors and semiconductors are among the areas where national dependencies can create exposure to changing rules, sourcing constraints or higher costs. The consequence for a particular robot depends on its design, suppliers and ability to qualify alternatives; the available evidence does not establish a single quantified tariff or export-control impact across the industry.

In Associated Press reporting on May 1, 2025, Agility Robotics CTO Pras Velagapudi said trade friction had “added some inconveniences to our own supply chain” but had “also opened up opportunities.” The remarks describe one company’s experience and potential US deployment context; they do not measure the policy impact across humanoid makers.

Reducing dependence is also an industrial challenge. Alternative suppliers need suitable quality, capacity and cost, and a manufacturer may need to redesign or requalify components before switching. Taiwan’s capabilities, as described by DSET, may contribute to diversification, but do not by themselves establish that a complete alternative supply chain is available at scale.

What does “deployment” mean, and how close is production?

Gartner forecast in January 2026 that fewer than 20 companies would reach production for humanoid manufacturing or supply-chain use cases by 2028, with most deployments in controlled environments. This is an analyst forecast, not a verified count of future deployments. Gartner also cautions that tightly controlled pilots are not equivalent to high-throughput warehouse production.

For a buyer, a meaningful deployment claim should distinguish a demonstration from a system that performs a defined task repeatedly in a customer workflow. Useful evidence includes operating conditions, task scope, reliability, throughput, intervention frequency, safety arrangements, maintenance demands and the production volume behind any quoted unit cost. Without those details, “in production” can describe very different levels of capability.

How to compare the US and Chinese ecosystems

No comparable US–China scorecard across humanoid capability, cost and deployment is established by the cited sources. A comparison is more useful when it names the dimension and date, and separates component strength from demonstrated performance:

  • Autonomy: Can the system generalize to unfamiliar tasks and recover from unexpected changes?
  • Manipulation: How reliably does it handle objects, especially with hand dexterity and tactile feedback?
  • Hardware: What are actuator and precision-component quality, yield, cost and available capacity?
  • Energy and uptime: How long does it operate, how is it recharged, and what uptime is achieved in the stated use case?
  • Compute and control: Are AI chips, simulation tools and control systems available for the design?
  • Economics: What is the unit cost for a stated configuration and production volume, including maintenance?
  • Real deployment: What throughput, safety performance and integration effort has a customer workflow demonstrated?
  • Resilience: How concentrated are suppliers, and how exposed is production to trade restrictions?

A country’s strength in a component category or industrial-robot installations can support its manufacturing position, but neither settles which ecosystem can deliver affordable humanoids that work reliably outside controlled settings.
