Validate the riskiest assumptions before committing to major costs: confirm that a reachable customer group has a real problem, test whether your proposed offer addresses it, and check whether plausible sales can cover the costs. Start with research and low-cost tests, then invest more only as evidence supports the next step. Validation can reduce uncertainty; it cannot guarantee success.
1. State what you need to prove
Turn the idea into a testable hypothesis. Specify who the customer is, what problem or unmet need they have, what you would offer, and what evidence would make you more confident that demand exists. An idea framed as “for everybody” is difficult to test; define a target market and a value proposition for a particular group. The U.S. Small Business Administration (SBA) covers these planning basics in its Plan your business guidance.

Write down your assumptions before testing them. For example: “Independent tutors in my area spend time rescheduling lessons; they would pay for a simple scheduling service that reduces that work.” This is a hypothesis, not proof. The test is whether tutors describe the problem in their own experience and take a meaningful step toward using or paying for a solution.
2. Check the market and existing alternatives
Use existing information and direct research to understand whether the customer group is reachable and whether there is room for another offer. Look at customer characteristics and location, demand, market size, relevant economic indicators, competitors, market saturation, and the prices customers pay for alternatives. Include informal workarounds and doing nothing among the alternatives: customers may solve a problem without buying a product like yours.

The SBA recommends combining secondary research with direct input from consumers. Its market research and planning guidance is U.S.-oriented; it does not establish a universal market-size threshold or a single sequence that fits every founder. Tim Berry, identified by the SBA as founder and chairman of Palo Alto Software, put the central question this way in a 2018 SBA article: “I can’t imagine how one can come up with a business idea without thinking immediately about the big question: Is there really a market for it?” (You Have a Business Idea, What’s Next?)
3. Talk to likely customers—and look for behavior
Interview, survey, or question people who resemble your intended customers. Ask about what they do now, how often the problem arises, what it costs them in time or money, and what they have already tried. Questions about past behavior are generally more informative than “Would you buy this?” because a polite yes or a compliment is not a purchase commitment.
Where practical, test a specific offer rather than asking people to imagine one. Depending on the idea, a next step might be asking someone to join a pilot, try a prototype, request a quote, or pay for an initial version. Make the terms clear and do not represent a concept as a finished service. The SBA recognizes interviews, questionnaires, and surveys as primary research methods and discusses early customer response in its 2018 article on what to do with a business idea.

4. Run the smallest useful test
Choose an experiment that addresses the largest unresolved assumption without building more than the test requires. If you do not know whether the problem is important, customer conversations may be the right first test. If you know the problem but not whether your proposed solution works, a simple prototype or minimum viable product (MVP) can reveal whether actual users use and value its core function.

Keep the test proportionate to the risk. A prototype should demonstrate the central promise, not every feature you eventually hope to offer. Decide in advance what customer action would count as encouraging evidence and what result would make you revise the offer. The SBA describes prototypes and MVPs as ways to test ideas, while emphasizing that methods depend on the person, location, and nature of the business (Startup Business Ideas: 4 Steps to Identify the Right One).
5. Check whether the economics can work
Before scaling a test, estimate what it costs to start and operate the business and what each sale contributes toward those costs. Separate one-time launch expenses from recurring monthly expenses. Depending on the business, expenses may include equipment, licenses and permits, insurance, labor, inventory, marketing, professional help, and website costs. Location matters: salaries, minimum-wage rules, rent, insurance, utilities, and government fees can vary. The SBA explains startup-cost planning and location-related considerations in its planning guidance and launch guidance.

Estimate a break-even quantity
The SBA defines break-even point in units as:
Break-even units = fixed costs ÷ (sales price per unit − variable cost per unit)
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Fixed costs are costs that do not change with the number of units sold over the period considered; variable cost per unit is the cost associated with producing or delivering one more unit. For example, if estimated fixed costs are $2,000, the planned price is $50 per unit, and variable cost is $30 per unit, the calculation is $2,000 ÷ ($50 − $30) = 100 units. Those figures are illustrative inputs, not market data or a forecast. The SBA’s break-even point guidance explains the formula and inputs.

A positive break-even calculation does not validate the idea on its own. Check whether research supports the price, whether enough likely buyers can be reached, and whether selling the required volume is plausible. If the price customers accept is below the cost structure’s needs, or the necessary sales volume appears unreachable, revise the offer or costs before investing further.

Review customer behavior, market room, achievable pricing, costs, and the expense and risk of the next test. The SBA does not publish a single scored validation framework, so use these factors as a practical decision aid rather than a formal SBA rating.
- Continue testing when customers show meaningful behavior and the next experiment is affordable and informative.
- Change the offer or customer when the problem appears real but the proposed solution, audience, or price does not fit what people do or accept.
- Narrow the test when the idea is too broad to evaluate or the next step would require more spending than the uncertainty warrants.
- Stop when repeated evidence points to weak need, inaccessible customers, inadequate market room, or economics that do not support the business.
Plans remain provisional: real-world evidence can change assumptions and the direction of the business. The SBA’s discussion of idea testing and iterative planning describes this as an ongoing process, not a one-time guarantee of success.
