Start with a decision, not a dashboard. Website data can show how your product is found and used, and it can indicate where competitors attract attention. It cannot, by itself, prove a competitor’s sales, customer satisfaction, or the reason a metric changed. A defensible analysis combines your measured first-party analytics with clearly labeled external estimates, comparable filters, public product evidence, and tests that could disprove your initial explanation.
1. Define the decision and comparison frame
Write the decision in one sentence before opening a report. Examples include: “Should we reposition our project-management product for agencies?”; “Which pages should support a launch in Germany?”; or “Did a competitor’s pricing change alter search demand?” Each question needs a different evidence set.
- Product and audience: name the category, use case, customer segment and lifecycle stage.
- Geography: choose the country or countries. Search competitors can change substantially by market.
- Time horizon: set a fixed date range and, when possible, a prior period of equal length.
- Device scope: decide whether desktop, mobile and tablet are combined or analyzed separately.
- Competitor set: list the domains and subdomains included, and document exclusions.
Record these choices in a dated comparison log. Without them, a month-over-month change may actually be a country, device or domain-scope change.
2. Build a competitor set that reflects search reality
Your sales team’s familiar rivals are not necessarily the sites competing for the same searches. A search competitor is a domain that overlaps with your pages or paid listings for relevant queries. Geography, language and intent can produce a different set from your business-market map.

- Start with direct product competitors identified by customers, sales and category knowledge.
- Use a search-competitor report to find domains sharing keywords with your site in the selected country and period.
- Add substitutes, marketplaces, publishers and integration partners when they capture the same problem-oriented demand.
- Classify every domain as direct, substitute, informational or navigational. Do not treat all traffic as product demand.
Keep the original domain and subdomain definitions. Comparing one company’s product subdomain with another company’s entire web property can create a false lead.
3. Separate measured data from estimates
Google Analytics measures interactions on properties where its measurement code is installed. It can report pages, devices, traffic sources and events for your own site. It does not expose a competitor’s private Analytics account.

Use those figures to prioritize questions, not as a claim about the competitor’s internal analytics. Label every value in your log as measured, estimated or publicly observed.

4. Choose metrics that answer a specific question
Reach and trajectory
Compare estimated traffic share, visits where available, and week-over-week or month-over-month movement. Use equal periods and the same country, device scope and domain set. A share increase can result from your competitors falling, your site growing, or a change in the provider’s modeled data.
Engagement
Review available engagement measures, but first check the provider’s definition. A longer session or lower bounce-like measure is not a universal proxy for product quality: documentation, support and content sites can have different healthy patterns.
Search competition
Measure shared keywords, overlap, organic visibility and paid visibility. Separate brand terms from non-brand problem terms. A rival may dominate brand searches while another site wins the generic queries that introduce new buyers.
Demand and product signals
Use keyword or topic search volume and topic share of voice to identify demand. Pair a movement with publicly visible product activity—new pages, pricing, documentation or launch announcements—before proposing a cause. Access to particular metrics can depend on the report and subscription you use.
5. Run a repeatable comparison
- Freeze settings. Save country, date range, device scope, traffic type, included domains and report name.
- Export a baseline. Capture each metric, its definition, provider, retrieval date and measured/estimated status.
- Normalize. Use the same currency and period labels in your working sheet; do not mix monthly and weekly values.
- Inspect segments. Break changes by device, country, channel, landing page and brand versus non-brand terms where the data supports it.
- Compare complementary signals. Check whether a traffic movement aligns with keyword overlap, visibility, engagement and public product changes.
- Write a hypothesis. Phrase it as a testable statement: “The competitor’s documentation expansion may explain its non-brand visibility increase.”
- Seek disconfirming evidence. Check other periods, countries and independent public sources before changing positioning or roadmap.
- Assign a validation test. Examples include a landing-page experiment, customer interviews, a pricing survey or a controlled content release.
6. Capture comparable evidence from competitor pages
Analytics tells you that a change may have happened; a dated page capture helps you inspect what was visible. Save the URL, timestamp, viewport, locale and any interaction needed to reveal the content. Respect site terms, robots directives, access permissions and applicable law. Do not bypass authentication, bot checks or other access controls.

- Open a clean browser profile and set the target country, language, viewport and device emulation.
- Record the page URL and capture date. Note whether a cookie dialog, newsletter prompt or chat widget obscures content.
- Dismiss consent using the site’s visitor controls, then capture the full page and the key pricing, feature or signup element.

7. Turn observations into decisions without overclaiming
Use a hypothesis table with columns for observation, evidence type, alternative explanations, confidence, next test and owner. For example, “Competitor A gained non-brand visibility” is an observation. Possible explanations include new content, seasonality, a channel shift or a modeled-data change. Only a page audit, release timeline, customer evidence or experiment can narrow those possibilities.

Do not convert traffic share into market share, engagement into satisfaction, or keyword volume into revenue. Treat a metric as a prioritization signal until a product, customer or experiment measure validates it.

Follow the laws, consent requirements and service terms that apply to your organization and visitors. Google’s Analytics guidance describes privacy controls, customer responsibilities and consent considerations for certain cookies and advertising features. It also prohibits sending personally identifiable information to Google Analytics. Configure retention and access controls deliberately, and limit exports to the fields the decision requires.
This method does not establish permission to scrape or republish competitor content. Public visibility is not automatically unrestricted permission for every collection or reuse. Ask legal counsel when jurisdiction, contract or automated-access rules are unclear.
9. Troubleshooting common analysis failures
The “winner” changes by report
Check country, dates, device scope, traffic type, subdomains and competitor list first. Re-run with identical settings and keep the original exports.

A competitor has no usable estimate
Mark the value as unavailable rather than substituting a different provider or period. Use search overlap, public pages and your own acquisition data as separate evidence.
Traffic rises but conversions do not
Segment brand versus non-brand traffic, landing pages, device and geography. Verify event implementation in your own Analytics property before interpreting the business result.
A capture is blank or blocked

- Decision, category, audience, country and time horizon are written down.
- Direct rivals and search-overlap competitors are both included.
- Every metric is labeled measured, estimated or publicly observed.
- Country, dates, device scope, traffic type and domain boundaries match.
- Traffic, engagement, search overlap and demand signals are reviewed together.
- Public product evidence and alternatives to the leading explanation are recorded.
- Page captures include URL, timestamp, viewport, locale and consent state.

- Each conclusion has a validation test and owner.
Frequently Asked Questions
Can I use Google Analytics to see a competitor’s traffic?
No. Google Analytics reports data from properties where the site owner installed its measurement code. Competitor traffic figures from external intelligence services are estimates, not private Analytics data.
How often should a competitive comparison be repeated?
Use a cadence tied to the decision: monthly for active acquisition or pricing work, and around launches or major market events for strategic reviews. Keep the settings identical each time.
What should I do when providers disagree?
Do not average the numbers into a false precision. Compare definitions, periods, geography, device scope and domain coverage, then use the disagreement as a reason to validate with first-party or public evidence.
