To use Qualtrics for employee engagement, create an Employee Experience Engagement project, prepare your questions and employee data, configure the hierarchy and access rules, distribute the survey, then review responses in Data & Analysis and share findings through project dashboards. The setup works best when you decide in advance what leaders should learn and what actions they can take from the results.
1. Choose the project that fits your employee-feedback program
In Qualtrics, select an Engagement project for a program focused on engagement insights, drivers, organizational reporting, and action planning. Qualtrics recommends its EX 25 Annual Baseline as a starting solution for annual or biannual engagement programs; treat it as a customizable starting point, not a required survey design. Feature availability and exact workflows may differ by account. Confirm the current options in your Qualtrics account documentation before designing around a capability.

Check access to the recommended baseline
Guided setup can create a customizable starting survey from organization inputs. If the EX 25 Annual Baseline or guided setup is not visible, ask your Brand Administrator whether your user role or account extensions include access; not every account has the same entitlements.
2. Prepare the survey and reporting plan first
Before opening the builder, assemble the survey items and categories, employee participant list, invitation and reminder drafts, and a clear objective for the report or dashboard. Decide what decisions the results should inform—for example, which workplace behaviors leaders can address—so questions are relevant and specific.

Qualtrics recommends a concise, simple survey centered on behaviors the organization can act on. Its preparation guide describes 30–50 scaled statements as typical and suggests 3–5 questions specifically measuring engagement. These are vendor suggestions, not universal methodological requirements or a mandate for your program. Use the scale that fits your workforce and the time employees can reasonably spend responding. - Write items in clear, direct language and focus on one behavior or idea at a time.
- Identify which items or categories will support comparisons and decisions.
- Include open-ended feedback where comments can add useful context to scaled results.
- Define who needs access to results and what level of organizational detail they should see.
3. Build questions and respondent flow
Use question formats that match the information you need. Qualtrics’ guidance recommends matrix tables for clusters of driver statements, multiple choice for engagement measures or relevant demographic items, and text entry for specific qualitative feedback. - Matrix table: Group related driver statements that use the same response scale.
- Multiple choice: Capture engagement measures or demographic information when it is needed for analysis.
- Text entry: Invite concrete examples, suggestions, or explanations that add context to rating patterns.
Organize related items into blocks so the survey is easier to maintain. Add display or skip logic only when it improves the respondent’s path—for example, by showing a follow-up only to employees for whom it is relevant. Keep the flow straightforward; unnecessary branching can make the survey harder to complete and maintain.
4. Prepare participants, metadata, and hierarchy
Build a clean participant file with one row per employee. Include the identifiers needed to invite the right people and the metadata you intend to use for filtering, reporting, or access configuration. Plan the field set before importing it so you do not collect organizational details that have no defined purpose.

Choose a hierarchy that matches your HR data
- Parent-child hierarchy: Use this when your source data connects employees to managers through employee IDs and manager IDs.
- Level-based hierarchy: Use this when your organization is represented as nested levels such as division, department, and team.
Metadata and hierarchy choices shape how results can be filtered and how dashboard access can be configured. Qualtrics documents both hierarchy approaches and recommends planning the participant data and organizational structure as part of setup. Set permissions deliberately
Decide which leaders or teams should see which dashboard results, and use roles to manage groups of dashboard permissions where practical. Test restrictions with the intended viewer access before sharing dashboards. The documentation describes configuration options, but it does not establish what access rules your organization should use; confirm those against your own privacy requirements and policies.

5. Distribute the survey and monitor setup
Use the invitation and reminder messages you prepared, and distribute the survey to the intended participant group. Qualtrics’ onboarding separates participant setup and distribution from survey building, so check both pieces of the workflow before launch.
- Review the participant list and confirm that it includes the intended employees.
- Check that the invitation and reminder text is ready for the survey’s audience and timing.
- Verify hierarchy, metadata, and dashboard permissions against the reporting plan.
- Distribute the survey using the project’s available workflow and monitor response collection in your account.
6. Analyze results, report, and plan action
Use Data & Analysis to filter, review, analyze, and export collected responses. Use the project’s dashboards to communicate findings to stakeholders and support action planning. Choose filters and reporting views that match the organizational structure and permissions you configured.
Stats iQ is an add-on, and Qualtrics documentation says its analyses cannot be mapped into dashboards. The documentation also identifies Stats iQ as currently available for Engagement projects; confirm entitlement and current availability in your account before relying on it.
