Start by locating the exact point where flow stops, then determine whether the cause is physical, controls/interface-related, or a process constraint. Do not reset or bypass equipment simply because an alarm appears. Verify the condition in the equipment and software, block inaccessible routes or bins in the warehouse management system (WMS), recover only under your site and OEM procedures, and record enough evidence to prevent a repeat.
This method applies to conveyors, sorters, automated storage and retrieval systems (AS/RS), autonomous mobile robots (AMRs), induction stations and the WMS or warehouse-control layers that coordinate them. The screens, alarms and safe-work rules differ by installation, so the sequence below is a diagnostic framework—not a universal fault-code or restart procedure.

1. Make the situation safe before troubleshooting
Automation can move unexpectedly, restart from a remote command or contain stored electrical, pneumatic, hydraulic or mechanical energy. Follow your facility’s lockout/tagout, guarding, access-control, traffic-management and emergency-stop rules before entering a machine area or handling a load. Only personnel trained and authorized for that equipment should clear a blockage, enter a restricted zone or change a control setting.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errors- Announce the affected zone and stop conflicting work.
- Confirm who has control of the equipment and which emergency or isolation procedure applies.
- Keep people and vehicles out of robot, conveyor and sorter envelopes.
- Preserve alarm history, camera footage and controller logs before a reboot erases useful evidence.
- Escalate to the responsible controls, maintenance or operations lead when the condition is unclear.
Never defeat a guard, safety circuit, scanner, interlock or software permission to restore throughput. A short-term production gain can create a serious injury or a larger equipment failure.

2. Define the symptom and the system boundary
“The warehouse is down” is too broad to diagnose. Record the start time and identify the smallest affected boundary:
- One conveyor zone, transfer, merge, divert or induction point
- A sorter lane, chute or recirculation loop
- An AS/RS aisle, crane, shuttle, lift or storage bin
- An AMR work area, station or fleet segment
- An interface between the WMS, warehouse-control system (WCS), warehouse-execution system (WES), programmable logic controller (PLC) or fleet manager
- A whole process, such as outbound sortation or replenishment
Write down the alarm text exactly, the equipment identifier, the order or material flow in progress, the last successful transaction and any change made shortly before the event. Note whether the problem is constant, intermittent, limited to a product type or tied to a particular shift, route or station. A recurring pattern is often more valuable than the first alarm message.
Questions that narrow the boundary
- Does product stop at one physical point, or does it continue and accumulate elsewhere?
- Are upstream devices starving, or are they backing up because a downstream step cannot accept work?
- Is the same fault visible on the machine panel, the control-system dashboard and the WMS?
- Can unaffected routes complete the same task?
- Did a software, recipe, product-profile, network, power or mechanical change precede the event?
These observations are a starting point for your site’s investigation. They are not a vendor-validated checklist for every installation.
3. Identify which system owns the decision
Automated areas commonly divide responsibility between the WMS and an external control system. SAP’s description of a fully automated warehouse says the external system controls conveyor equipment, material flow and resource optimization inside the automated area, while the WMS and external system perform different tasks. A symptom can therefore originate in equipment, the PLC or WCS, an interface, inventory status or warehouse planning rather than in the alarmed machine alone. See SAP’s fully automated warehouse documentation.
Build a responsibility map
| Layer | What to verify | Typical owner |
|---|---|---|
| Physical equipment | Presence sensors, motor or drive status, alignment, guards, power and visible obstruction | Maintenance or controls technician |
| PLC, WCS or sorter controller | Interlocks, device state, sequence step, fault history and commands issued | Controls or automation team |
| WMS/WES | Task, inventory, route, bin and exception status | WMS support or operations systems team |
| Network and interfaces | Connection state, message acknowledgements, queues, timeouts and duplicate or missing transactions | Controls, IT or integration support |
| Process and release rules | Order profile, wave, priority, labor, packaging and exception handling | Operations and industrial engineering |
Use the map to assign one person to coordinate the incident. Without a clear owner, operations may restart equipment while controls staff are examining a stale transaction, or maintenance may clear hardware while the WMS continues sending work to an unavailable route.

4. Confirm the physical condition instead of trusting the alarm alone
An alarm is evidence, not proof. A slow or poorly spaced package can look like a jam to a sensor even when the conveyor is mechanically clear. Zebra describes a false jam scenario in which an unnecessary outbound-lane shutdown sends packages around a recirculation loop and diverts staff into an investigation. Compare the alarm with actual package movement, sensor states and other status evidence before stopping a larger area. The example and the vendor’s machine-vision approach are described in Zebra’s May 28, 2026 article; it is a specific solution, not proof that every site needs machine vision.
Physical checks under your safe-work procedure
- Look for a genuine obstruction, skewed carton, fallen item, damaged tote, loose film or load outside its permitted profile.
- Check whether a photo-eye, encoder, barcode reader or presence sensor is dirty, misaligned, blocked or reporting an implausible state.
- Compare motor, drive and belt behavior with normal conditions; do not reach into moving equipment.
- Verify that gates, transfers, chutes and diverters are in the commanded position.
- Check accumulation spacing and whether a downstream device is refusing work.
- Confirm that a safety device has not opened and that the resulting stop is intentional.
Do not infer a failed component from a single sensor message. Correlate the alarm timestamp with neighboring devices, the controller sequence and the physical scene.
5. Check route, inventory and interface availability
After the physical check, compare what the WMS and automation-control system believe with what is actually available. A route may be clear mechanically but unavailable in software; a bin may contain material physically but be blocked, unknown or reserved in the WMS.
SAP states that an inaccessible route or storage bin should be blocked promptly in the WMS so the system does not continue planning movements there. Apply that principle through your approved transaction or support process, not by inventing a local status value. See SAP’s “Connecting a Fully Automated Warehouse” documentation.
Availability checks
- Is the affected conveyor segment, sorter destination, aisle, station or robot zone marked available in each relevant system?
- Do task acknowledgements, confirmations and exception messages have matching timestamps and identifiers?
- Are orders being planned to a blocked route, unavailable bin or offline station?
- Has a duplicate, delayed or missing message left a task in an intermediate state?
- After recovery, has the approved process restored the route or bin to the correct operational status?
Do not release a block merely because the motor has restarted. Confirm that sensors, controls, inventory and task state agree, then allow work to resume according to the site’s recovery sequence.

6. Distinguish a bottleneck from a discrete downtime event
A downtime event is a stoppage or degraded component. A bottleneck is a persistent constraint in the process. They can coexist: a sorter may stop because of a sensor fault, while the underlying operation is also constrained by package variability or a slow downstream induction step.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Rockwell Automation notes that wide variation in ecommerce package shapes and sizes can disrupt established workflows and create bottlenecks, and that inflexible systems can be difficult to adapt to changing order profiles. Its warehouse-fulfillment overview is at Rockwell Automation’s warehouse-fulfillment page. This context does not prove that a particular machine is undersized; measure the flow at your site.
Map the flow before buying capacity
- Mark every queue, accumulation zone and recirculation loop on a process map.
- Measure where work arrives faster than it is accepted and where downstream equipment starves.
- Separate normal accumulation from accumulation that follows an alarm or exception.
- Stratify the observations by package dimensions, weight, barcode quality, order type, shift and release pattern.
- Identify the step that limits completed units, not simply the place where the largest visible queue forms.
- Test whether removing a recurring fault, reducing exceptions or changing release rules clears the constraint before proposing more hardware.
Repeated recirculation may consume capacity without increasing completed output. Count recirculated items and exception work alongside throughput so a superficially busy line is not mistaken for a productive one.
7. Recover only with the installed system’s procedure
There is no source-backed universal reset, bypass, jam-clearing or restart sequence that is safe for every conveyor, sorter, AS/RS or AMR. Use the OEM manual for the exact model, your site’s safe-work rules and the approved recovery process. If the manual, alarm history or physical condition does not make the next step clear, stop and escalate.
Information to capture during recovery
- Alarm code and full text, including secondary alarms
- Equipment, zone, route, bin or station identifier
- Time the fault began, time intervention started and time normal flow returned
- Physical condition found and any damaged goods or components
- Commands, resets, part replacements or configuration changes performed by authorized staff
- Open tasks, blocked routes, recirculated items and inventory exceptions
- Whether the same alarm returned after restart
If a temporary manual flow or alternate route is approved, record its limits, owner and end condition. Do not let a workaround become an unreviewed permanent operating mode.

8. Prevent repeat failures with equipment-specific maintenance
Honeywell states: “Warehouse operators and maintenance technicians can reduce the risk of conveyor downtime by executing a preventative maintenance (PM) plan.” The statement appears on its Walk, Look and Listen: Maintaining Your Conveyor System page at Honeywell’s conveyor-maintenance resource. Treat it as vendor guidance, not as a universal schedule. Set inspection tasks and intervals from the installed equipment documentation, duty cycle, environment and local safety requirements.
A practical PM program
- Assign trained operators daily or shift-level visual and listening checks where the OEM permits them.
- Schedule authorized inspections of belts, rollers, bearings, chains, drives, transfers, sensors, guards and emergency-stop devices.
- Track wear, alignment, contamination, unusual noise, heat and vibration against your site’s normal condition.
- Verify that barcode readers, photo-eyes and cameras remain clean and correctly aligned.
- Keep critical spares, approved lubricants and tooling matched to the equipment model.
- Close every work order with the symptom, cause, action and verification result.
Training matters as much as the checklist. Operators should know what they may observe or reset, while maintenance and controls staff need model-specific authorization for intrusive work and configuration changes.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.9. Use records to find recurring failure modes
A CMMS or equivalent maintenance record can connect people, tools, data and processes. Rockwell describes Fiix CMMS in that role, but a particular product is not required; a controlled local system can work if it preserves reliable history.
Standardize a small set of fields so incidents can be compared:
Recommended Free Tools
| Field | Purpose |
|---|---|
| Symptom and alarm | Distinguishes sensor, sequence, power and process patterns |
| Location and route | Shows concentration by zone, device or destination |
| Product and order profile | Links failures to dimensions, packaging, weight or release type |
| Physical finding | Separates confirmed obstruction or wear from an unverified alarm |
| Action and authorization | Shows what changed and who performed it |
| Return time and recurrence | Reveals repeat faults and ineffective fixes |
Review incidents by frequency, total unavailable time, recirculation, safety impact and downstream disruption. A low-frequency fault that blocks an entire process may deserve more attention than many brief alerts on a redundant lane.

10. Choose remedies against the verified cause
Compare proposed interventions using the same questions rather than selecting the most visible technology.
| Decision axis | Questions to answer |
|---|---|
| Cause category | Is the evidence physical, controls/interface-related or workflow-related? |
| Fault certainty | Does the remedy address a confirmed recurring failure, or only a suspected or false alarm? |
| Compatibility | Will it work with the installed equipment, PLC, WCS, WMS, network and safety circuits? |
| Constraint impact | Will it improve the step limiting completed output, or merely move a queue or increase recirculation? |
| Skills and support | Can the site maintain it, obtain spares and receive competent support? |
| Safety and recovery | Can it be deployed, tested and rolled back within approved procedures? |
For false-jam problems, better sensing or machine vision may be worth evaluating, but validate it against your package mix and controls architecture. For software availability errors, correcting route or inventory state may be more appropriate than changing hardware. For a genuine mechanical failure, a new dashboard will not replace the required repair.
11. Plan staffing, escalation and communication
Downtime investigations fail when the right expertise arrives too late or several teams make conflicting changes. Define an escalation tree before the next incident:
Free tools Windows power users keep installed
One-click scans. No signup required.
- Operations lead: protects people, orders work and controls approved manual or alternate flow.
- Maintenance: verifies mechanical and electrical condition within authorization.
- Controls or automation: analyzes PLC, WCS, sorter and safety states.
- WMS or integration support: checks tasks, inventory, route status and messages.
- IT or network support: investigates connectivity, servers, time synchronization and interface queues when indicated.
- OEM or integrator: handles model-specific faults, firmware, design defects or changes beyond site capability.
Use one incident log and one decision owner. Communicate the affected boundary, current safe state, customer or order impact, approved workaround and next review point. Avoid promising a recovery time that the evidence cannot support.
12. Metrics that show whether downtime is improving
Track metrics that connect equipment behavior to completed work:
- Number of stops by zone, alarm and confirmed cause
- Unavailable minutes and repeat events after recovery
- False-alarm rate where physical inspection disproves the alert
- Recirculation and exception volume during an event
- Blocked-route or blocked-bin duration
- Mean time to detect, make safe, diagnose, recover and verify
- Completed units or orders lost at the constrained step
- Preventive-maintenance completion and overdue corrective work
Do not treat a falling alarm count as success if operators are bypassing controls or diverting work manually. Pair reliability measures with safety observations, quality, inventory accuracy and throughput.
What the current industry claims do—and do not—show
Zebra’s May 28, 2026 vendor blog attributes three survey figures to Zebra research: 70% of decision-makers are under high pressure to modernize warehouse operations, 87% agree that failing to invest in technology to improve operations will cause their organization to miss business objectives, and 71% cite mitigating errors as the top driver for warehouse automation. The reviewed page does not provide the study’s sample design, so these are vendor-reported research figures, not universal industry prevalence. They indicate why organizations are investing, not which remedy will fix a particular site.
