Most AI routing failures are diagnosable if you isolate the affected model and time window, split client and network errors from provider-side errors, measure latency by component, then inspect router configuration, backend eligibility, and retry behavior. A timeout is not automatically a model-provider outage: the request may have stalled before reaching the provider, selected no eligible worker, or been retried until capacity was exhausted.

Start by defining exactly what is failing

Write down the smallest reproducible scope before changing settings. Record the endpoint, model, project or tenant, region, service tier, time range with timezone, request IDs, status codes, and the symptom category. Distinguish slow completion, connection failure, timeout, wrong-model selection, uneven replica load, and explicit capacity errors such as HTTP 503 or 529.

  • Slow response: the connection succeeds but first output or final completion arrives late.
  • Connection failure: the client cannot establish or maintain the connection.
  • Timeout: a client, proxy, gateway, or server deadline expires before the operation finishes.
  • Wrong-model routing: the request reaches a backend that does not match the requested model, route, or tenant policy.
  • Uneven load: one replica is saturated while others remain lightly used.
  • No eligible backend: the router has no candidate that satisfies readiness, capacity, registration, or policy checks.

Compare the affected traffic with a known healthy model or project when possible. OpenAI’s troubleshooting guidance recommends filtering dashboards by one model, service tier, and project; aggregate views can hide a localized failure.

Use a traceable diagnostic sequence

  1. Capture the scope. Save a representative request ID, exact timestamps, model and endpoint, region, status code, latency, and client error text. Preserve one successful request for comparison.
  2. Check provider-side request records. Filter the provider dashboard to the same model, tier, project, endpoint, and time window. Compare request counts, error rates, and latency percentiles with your client logs.
  3. Decide whether the request reached the provider. If the client reports an error but the provider has no matching request, investigate your client, proxy, DNS, network path, load balancer, and timeout settings first.
  4. Break latency into useful components. Measure time to first token (TTFT), total request time, token velocity, and percentile values. Correlate them with output-token volume and reasoning workload.
  5. Inspect router startup and configuration. Review pod startup logs, selected routing algorithm, required headers, affinity keys, and rollout timing.
  6. Validate candidate eligibility. Check worker registration, readiness, queue depth, capacity publication, model-load state, prefill/decode saturation, and cache signals.
  7. Trace selection and retries. Correlate the selected backend, proxy attempts, retry reasons, retry count, and retry exhaustion for the same request ID.
  8. Stabilize traffic. Align connection and read timeouts with the operation, bound retries and concurrency, and stop increasing load while 503 or 529 capacity errors persist.

Separate client and network failures from provider failures

The most valuable early check is whether the provider recorded the request. OpenAI’s Help Center states: “If you see client-side errors but no corresponding data in Service Health: Requests likely did not reach OpenAI.” Treat that as a routing boundary: an absent provider record moves the investigation upstream of the model service.

When the provider has no matching request

  • Inspect client-side connection and read deadlines. A proxy may terminate the call before the provider receives it.
  • Check DNS resolution, firewall rules, egress policy, TLS negotiation, and regional connectivity from the actual workload host.
  • Review reverse-proxy and load-balancer changes made during the incident window.
  • Compare the client’s request ID and timestamp with proxy access logs. A request ID generated only inside the application will not prove that the request left the application.
  • Test a known healthy endpoint from the same host, region, and network path. Keep the test request small so that model execution time does not obscure connectivity.

When the provider recorded the request

Move downstream. Compare the provider’s status and latency with your gateway’s logs, then inspect backend selection, queueing, inference runtime, and capacity signals. A provider-side record proves arrival, not successful routing or timely completion.

Measure latency components instead of averages

A single average can make a severe tail-latency problem look healthy. Track percentiles and error rates for the affected model, service tier, project or tenant, endpoint, and time window.

Measurement What it tells you How to interpret a change
Time to first token (TTFT) Delay before streaming output begins A rising value points toward queueing, prefill work, model loading, routing delay, or an upstream bottleneck.
Total request time Elapsed time until the completion ends Growth can reflect longer outputs, reasoning work, decode saturation, retries, or a slow backend.
Token velocity Rate at which output tokens are produced after generation starts A drop suggests decode contention, backend saturation, or a runtime problem rather than initial network setup.
Latency percentiles User impact at the tail, such as p95 or p99 A widening tail can expose overloaded replicas or retry storms that an average conceals.
Error rate Share of requests failing in the selected scope Compare with request volume and percentile latency; raw error counts alone are misleading when traffic changes.

Always correlate total time with output-token volume and reasoning workload. Larger responses and more reasoning can legitimately increase completion time, so do not label every long request a routing defect. Compare like-for-like requests before changing infrastructure.

Inspect the router’s configuration and rollout state

Once the request is confirmed to reach your routing layer, inspect the router itself. Startup logs often reveal file-read failures, JSON-parse errors, unknown configuration fields, or algorithm-factory errors that leave a pod running with unusable or unintended settings.

Pre-selection HTTP 400 responses

A 400 returned before backend selection commonly indicates a request/configuration mismatch. Compare the routing method requested by the function with the algorithms configured in the router. Verify every gateway header required by that method. For affinity-aware routing, confirm that the affinity key is present and non-empty.

  • Check the exact algorithm name and spelling in the deployed configuration.
  • Confirm that the request carries the model, route, tenant, or affinity header expected by the selected method.
  • Review router logs at the same timestamp as the 400; startup and request errors can be separate events.
  • Send one minimal request with a known-valid header set to distinguish malformed input from a general router outage.

Configuration that appears to be ignored

If a newly edited value has no effect, check when the router pod was created and whether the selected deployment or stateful set was restarted. A configuration file or environment value may be correct in source control but absent from already-running pods. Compare startup summaries across replicas; different creation times can explain inconsistent routing decisions.

Replicas making different decisions

For affinity or deterministic selection, compare each replica’s configuration, pod creation time, random seed, startup summary, and registered candidate set. A request that lands on different router replicas can receive different choices when those inputs differ.

Understand “no eligible backend” as a candidate-health problem

A 503 saying that no candidate is eligible does not necessarily mean the selection algorithm is broken. It can mean that serving workers are not registered, are not ready, or are not publishing the capacity and queue statistics required by the algorithm.

Check candidate membership and readiness

  • Confirm that every expected worker appears in the router’s candidate set.
  • Verify worker readiness and model-load state, including whether a model is still loading or has failed initialization.
  • Check whether workers are publishing queue depth, available capacity, and any required health heartbeat.
  • Look for candidates excluded by region, model name, tenant policy, or route constraints.

Check runtime pressure

  • Queue depth: a growing queue indicates demand is arriving faster than workers can admit it.
  • Prefill saturation: long prompt processing can delay TTFT even when decode throughput looks normal.
  • Decode saturation: active generations can reduce token velocity and make read timeouts more likely.
  • KV-cache behavior: cache pressure, misses, or eviction can increase work and change the router’s preferred backend.
  • Backend errors: repeated worker failures can remove candidates from eligibility and trigger retries elsewhere.

Google Cloud documentation describes routing decisions based on inference signals such as KV-cache utilization, queue length, and prefix-cache indexes. Those signals are useful only when workers publish them reliably and the router receives fresh values.

Trace selection, proxy attempts, and retries

For each failed or slow request, build one timeline containing the initial routing decision, every proxy attempt, retry reason, selected backend, response code, and final outcome. NVIDIA’s troubleshooting table gives the exact instruction: “Compare routing selection, proxy attempt, retry, and retry-exhaustion metrics.”

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

What the timeline can reveal

  • A long gap before the first proxy attempt points toward request admission, route lookup, or router queueing.
  • Repeated attempts against the same unhealthy candidate indicate stale eligibility or insufficient health filtering.
  • Rapid attempts across many replicas suggest a short timeout or an aggressive retry policy.
  • Different choices from otherwise identical router replicas point toward configuration, seed, startup-time, or candidate-set drift.
  • Retry exhaustion with no backend response indicates that the gateway’s policy, not only the model runtime, determines the user-visible error.

Include routing-decision context in logs and traces: model, route, tenant, algorithm, candidate set, selected endpoint, queue and cache signals, attempt number, and retry reason. Without that context, application logs show only the final timeout and hide the decision that caused it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Prevent retry amplification and timeout loops

Retries can turn a capacity incident into a larger outage. Microsoft’s status history describes an Azure OpenAI incident on May 29, 2026, in which overloaded and unstable routing/load-balancing infrastructure led, in some cases, to up to 48 additional retry attempts for one failed request. That figure is specific to that incident; it is not a general retry rate or a recommended policy.

Set deadlines for the operation you actually run

Configure connection and read timeouts separately. A connection timeout should cover establishing the network path; a read timeout must allow the expected inference duration, including queueing, prefill, decode, and streaming gaps. A read deadline shorter than a valid long-running request causes the client to abandon useful work and may launch a duplicate.

Bound retries and concurrency

  • Use a finite retry count and exponential backoff with jitter.
  • Retry only errors that are plausibly transient; do not retry malformed requests or deterministic authorization failures.
  • Cap in-flight requests per tenant, model, and backend pool.
  • Use a queue to smooth bursts instead of allowing unbounded concurrent calls.
  • Preserve an idempotency strategy where duplicate generation would create side effects.
  • When 503 or 529 capacity errors persist, return to the last stable traffic rate, defer or shed lower-priority work, and stop ramping demand.

Record whether a response was an original attempt or a retry. Otherwise dashboards can undercount the workload that caused the incident and make recovery appear slower than it is.

Body-based routing

Confirm that the request body contains the field used to identify the model or workload and that the parser accepts the content type and schema. A malformed or unexpected body can select the wrong route or fail before endpoint selection.

Gateway and HTTPRoute

Inspect route configuration and condition messages. Verify host, path, method, header, and namespace or tenant constraints. Condition messages often identify an unaccepted route, missing backend reference, or invalid match.

Inference-pool membership

Check which workers belong to the pool at the incident time, whether they are ready, and whether model-load or capacity state excludes them. A route can be correct while the pool contains no usable member.

Endpoint picker

Inspect picker state, selected endpoints, health observations, queue or capacity inputs, and fallback behavior. Uneven load can result when the picker sees stale metrics or when only a subset of workers is registered.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Also check controller and router pod health and the routes produced by the controller. A healthy application container does not prove that the control plane is producing the intended routes.

Use an evidence matrix for common symptoms

Observed symptom Most useful evidence First corrective action
Client timeout; no provider request record Client, proxy, DNS, network, load-balancer, and timeout logs Find the upstream component that closed or delayed the request before provider arrival.
HTTP 400 before backend selection Requested routing method, configured algorithms, gateway headers, affinity key Correct the method/header/configuration mismatch and retest with a minimal valid request.
HTTP 503 with no eligible candidates Candidate registration, readiness, queue, capacity, model-load, and cache signals Restore worker registration or readiness and verify that required signals are publishing.
HTTP 529 during a traffic increase Concurrency, retry count, queue depth, and backend capacity Return to the last stable rate, bound concurrency, and reduce retries.
One replica overloaded while others are idle Selection decisions, candidate sets, metric freshness, affinity keys Check stale signals, affinity behavior, and replica configuration drift.
Different replicas choose different backends Pod creation time, seed, startup summary, configuration, candidate membership Align rollout and configuration state, then compare decisions again.

Evaluate a routing platform before adopting it

When selecting or reviewing a routing system, evaluate capabilities rather than a headline latency claim. No neutral cross-provider benchmark establishes that one gateway is universally fastest or best.

  • Model-aware or body-based routing: can it select a backend from the requested model or request body without custom code?
  • Eligibility signals: does it use readiness, queue depth, capacity, model-load state, KV-cache utilization, and prefix-cache information?
  • Decision visibility: can operators see candidate sets, selected endpoints, affinity inputs, and reasons for exclusion?
  • Retry instrumentation: are proxy attempts, retry reasons, retry counts, and exhaustion exposed as metrics and trace fields?
  • Configuration rollout: can operators verify pod creation time, startup summaries, accepted routes, and effective algorithm settings?
  • Regional operation: does it support every required region and provide region-specific health and capacity views?
  • Overload controls: are concurrency limits, queues, backoff, priority shedding, and admission controls available?

Google Cloud’s routing documentation illustrates inference-aware inputs such as KV-cache utilization, queue length, and prefix-cache indexes. AWS’s gateway material illustrates why body routing, HTTP routes, pool membership, and endpoint picking must be inspected separately. NVIDIA’s router documentation illustrates the value of explicit selection and retry metrics. These are capability examples, not an independent ranking.

Build a durable incident record

After recovery, preserve enough context to distinguish a fixed cause from a temporary symptom. Store the affected scope, representative request IDs, percentile latency before and after mitigation, provider request presence, router configuration version, pod creation times, candidate membership, queue and cache signals, retry timeline, and the exact traffic or timeout changes made.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Document the boundary where the failure occurred: client, proxy, network, gateway, control plane, router, candidate registration, inference runtime, or capacity layer. That boundary determines the next alert and prevents future responders from treating every timeout as a provider outage.

Quick operational checklist

  • Filter telemetry to the affected model, tier, project or tenant, endpoint, region, and time window.
  • Compare client errors with provider-side request records.
  • Use TTFT, total time, token velocity, percentiles, and error rates instead of averages alone.
  • Inspect router startup logs for file, JSON, unknown-field, and algorithm-factory errors.
  • Verify required headers and affinity keys for the selected routing method.
  • Compare router replicas’ configuration, creation times, seeds, startup summaries, and candidate sets.
  • Check worker registration, readiness, queue depth, capacity, model-load, prefill/decode pressure, and cache signals.
  • Trace routing selection, proxy attempts, retries, retry reasons, and exhaustion.
  • Align read timeouts with valid inference duration and bound retries and concurrency.
  • When capacity errors persist, stop increasing traffic and defer or shed lower-priority work.
