How to Test Demand for an AI Product Before Building It

A practical sequence for testing an AI product’s problem, value proposition, buyer commitment, feasibility and economics before building the full product.

You do not need a finished AI product to test whether customers want the outcome it promises. Start by identifying the riskiest assumptions, then test them with the smallest honest experiment that can produce useful evidence. Interviews can reveal a real problem; observed actions and credible purchase commitments provide stronger evidence of demand.

What “demand” means—and what it does not

Demand is not one signal. A person saying an idea sounds useful, joining an email list, asking for a pilot, paying for a pilot, and using a product repeatedly are different behaviors. Each supports a different conclusion.

Separate three questions before testing:

  • Desirability: Does a defined group have a problem and want the outcome you propose?
  • Feasibility: Can you deliver that outcome reliably enough, including the AI workflow and any human review or integrations it requires?
  • Viability: Can the product work economically at a price buyers will accept?

Strategyzer also identifies adaptability: whether the idea can survive and adjust as circumstances change. Its guidance is general business experimentation methodology, not an AI-specific benchmark. A persuasive demo can help explore a workflow, but it does not establish purchase, reliable performance, retention, or profitability.

Choose the riskiest assumption first

Write down what must be true for the product to succeed. David J. Bland defines a hypothesis as “an assumption that is testable, precise and discrete.” (Strategyzer on assumption mapping.) Avoid a broad claim such as “businesses want AI automation.” Make it specific enough that an experiment could prove it wrong.

For example, use this template—not as a claim about any market: “We believe [target role] will take [observable action] when offered [specific outcome] at [stated price or commitment].”

Map assumptions by how important they are to success and how little evidence you have for them. Test the high-importance, low-evidence assumptions first. A useful assumption list might cover:

  • Who has the problem, and who uses, chooses, and pays for a solution?
  • How often does the problem occur, and what does the current workaround cost in time, money, or risk?
  • Does the proposed outcome matter enough to prompt action at the proposed price?
  • Can the AI workflow deliver the outcome to an acceptable standard?
  • Can the product’s delivery and acquisition costs fit the likely revenue?

Do not bundle all of these into a single “demand” hypothesis. A test of willingness to book a conversation does not test technical quality or repeat use.

Run a sequence of small, increasingly strong tests

1. Discover the existing problem

Recruit people who match a defined customer profile. Ask them to walk through the last time the problem happened, what they did, what the workaround cost, who decides or pays, and what happens if the problem remains unsolved. Ask about past behavior before showing a solution. “Would you use an AI tool that…?” invites hypothetical approval, which is weaker than evidence that someone has already acted to address the problem.

Interviews are useful for learning the customer’s language, workflow, pain, and context. They do not, by themselves, prove that a person will buy. Strategyzer distinguishes what people say from what they do in its discussion of innovation evidence strength.

2. Test the value proposition with a page or mockup

Present the customer’s problem and the outcome you propose in plain language. A simple landing page or clickable mockup is enough to test whether the proposition earns a meaningful next step; it need not pretend a finished product exists. Connect the message to the customer’s job, pains, and gains, and include a clear call to action, such as signing up, requesting a pilot, or booking a conversation. Strategyzer’s landing-page and value-proposition guidance recommends an explicit value proposition and action.

Measure the action among the intended audience, not broad traffic of unknown relevance. An email signup is evidence that someone took that step; it is not equivalent to a payment or proof of retention. If you report results, include the denominator and exactly what action you measured.

3. Ask for a stronger commitment

If early tests point to a credible need, make the offer more concrete. Ask qualified prospects to book a pilot discussion, commit staff time, sign a letter of intent, or pay for a clearly described pilot or presale where appropriate. Be explicit about what exists and what does not. Record who has authority to commit, objections, procurement steps, and what the prospect actually agreed to do.

A commitment closer to a real purchase is generally stronger evidence than stated intent, but it answers only the question it tested. A pilot request does not establish product accuracy or ongoing use. Do not use a misleading “fake door” or take money without clear disclosure and a credible fulfillment or refund plan; consult jurisdiction-specific advice before accepting payment.

4. Test delivery and economics separately

Once there is evidence of interest or commitment, check whether the promised workflow can be delivered well enough and whether the business can support it. For an AI product, estimate costs such as inference, human review, integration, support, and customer acquisition against plausible pricing. These are practical planning categories, not findings from the general experimentation sources cited here.

Keep these results distinct from demand evidence. A technically impressive prototype can help test workflow fit, but it is not proof that buyers will pay. Likewise, a purchase signal does not prove that the system can meet the promised quality or operate profitably.

Choose an experiment that can change your decision

Before building even a small test, decide what result would lead you to continue, revise the offer, change the target segment, or stop. Strategyzer’s Test Card asks teams to make the hypothesis, test, measure, and success threshold explicit. (See the Test Card method.) Record those four elements before running the experiment, then compare the observations with the threshold you set.

There is no universal interview count or conversion rate that validates an AI product. Set a threshold that fits the segment, channel, price, risk, and decision at hand. Treat small samples as directional unless the experiment’s design supports a stronger conclusion.

Experiment Best suited to What it can show What it cannot establish alone
Customer interview Problem discovery and customer language Past workflow, pain, workaround, consequences Willingness to buy based on stated interest alone
Landing page or mockup Testing a proposition with a defined audience Whether people take the stated action Payment, product quality, or repeat use
Pilot request or other concrete commitment Testing a more credible offer with qualified prospects Whether a buyer takes a step closer to adoption or purchase Reliable delivery, retention, or profitability
Technology prototype Testing whether a workflow can address the need Whether the proposed experience can work in practice Market demand merely because the demo works

Compare options by the assumption they test, evidence strength, setup effort and time to interpretable results, cost and exposure, audience quality, and whether the answer would change your next decision. Strategyzer’s Experiment Library organizes experiments by cost, setup time, run time, and evidence strength, and links them to desirability, feasibility, and viability. The page listed 44 experiments when accessed October 7, 2026; that count can change.

Use the evidence to decide what to build

After each test, compare what happened with the threshold you recorded. Keep the result tied to the assumption it tested, rather than letting an encouraging signal stand in for unanswered questions.

  • Continue: The test met its pre-set threshold, and the next riskiest assumption is clear.
  • Revise: People have the problem, but the target user, outcome, offer, price, or action needs another test.
  • Pivot: Evidence points to a different customer, workflow, or problem than the one you started with.
  • Stop: The key assumption fails and there is no credible revision worth testing.

Move from fast, inexpensive discovery toward stronger commitment and technical validation as uncertainty falls. Strategyzer’s Testing Business Ideas book by David J. Bland and Alexander Osterwalder is an optional, fuller guide to experiment types and evidence strength.
