How to Structure a Full-Funnel Ecommerce Account for Q4

A practical Q4 planning guide to discovery budgets, Performance Max structure, Google customer lifecycle goals, Meta customer controls, and measurement.

A full-funnel Q4 account deliberately funds discovery and new-customer acquisition while still capturing ready-to-buy demand—and gives you controls to stop repeat-customer revenue from obscuring acquisition results. Build the account around genuine differences in goals, budgets, markets, and products, not a campaign for every funnel label. In Google Ads, that usually means consolidating Performance Max campaigns where their objectives and controls are shared, then using customer lifecycle settings and separate campaigns only when the business case calls for them.

What a full-funnel ecommerce account needs to do

“Full funnel” is an allocation and control problem, not a campaign-type checklist. Your account needs to serve people already looking to buy and also invest in discovery early enough to influence later demand. It also needs a way to distinguish new customers from existing ones, so acquisition activity and repeat purchases are not treated as the same outcome.

Start by making these responsibilities visible in the plan:

  • Demand capture: convert people with current purchase intent.
  • Discovery: introduce products and build consideration before peak shopping days.
  • Acquisition control: identify new customers and decide whether returning customers may still be reached by an acquisition campaign.
  • Measurement: report customer acquisition and business results alongside platform efficiency.

Google’s holiday guidance published September 16, 2026, likewise advises balancing bottom-funnel performance with upper-funnel discovery. Neither that guidance nor the other cited material establishes one prospecting percentage that fits every ecommerce account; set the amount from your objectives, margins, timing, and ability to measure it.

How to plan the account before building campaigns

First identify the business constraints that genuinely require independent budgets or optimization. Useful distinctions include geography and language, online versus store objectives, product or margin priorities, seasonal ranges, budget ownership, and materially different CPA or ROAS targets. If those needs are shared, avoid splitting the same objective into multiple campaigns simply to label funnel stages.

Use Performance Max consolidation as the default

Google recommends consolidating Performance Max campaigns where practical so campaigns can use shared data and budgets to optimize. Its guidance identifies legitimate reasons to separate campaigns, including distinct goals or bidding targets, countries or languages, store objectives, product categories, and seasonal priorities. Use asset groups for meaningful creative themes within a shared objective rather than fragmenting that objective into many campaigns.

A single Performance Max campaign can serve across Google surfaces, but that does not make it a guaranteed full-funnel plan. The campaign may help find and convert demand across those surfaces; it does not by itself ensure that discovery receives a deliberate share of investment, or that acquisition is measured separately from returning-customer conversions. Treat those as account-planning decisions.

Structure choice When it fits What to compare
One Performance Max campaign with asset groups Goals, budget ownership, target, and market are substantially shared. Whether a shared budget and optimization objective serve the business better than separate controls.
Separate Performance Max campaigns A real constraint requires separate control, such as distinct targets, markets, store objectives, product priorities, or seasonal budgets. Whether the difference is large enough to justify dividing campaign data and management.

Build the prospecting line into the plan

Do not assume that an automated conversion campaign guarantees a particular balance between discovery and lower-funnel activity. Give discovery an explicit role and budget, and begin early enough to allow consideration to develop before peak. The right amount depends on the account; the sources do not support a universal Q4 split.

Google Ads Academy’s September 2024 holiday guidance recommended always-on Demand Gen and Video Action activity, increased activity in October, early creative testing, and measures such as Brand Lift, Video Experiments, Search Lift, and assisted-conversion paths. Those are dated recommendations, not confirmation that every campaign format or measurement option remains available or appropriate in 2026.

How to distinguish new, returning, and high-value customers in Google Ads

Google’s customer lifecycle goals use first-party signals, including customer lists and website tags, to identify customer segments and apply acquisition or retention strategies. The available options include new-customer value bidding, new-customer-only bidding, high-value acquisition, re-engagement, and loyalty-member options. Eligibility varies by campaign type, goal, and bid strategy, so check the setting for the specific campaign and conversion goal you plan to use.

Keep customer definitions useful and current. Purchase conversion history can help identify existing customers, while an appropriately shared and labeled Customer Match list can provide another first-party identification signal. Google’s store-goal instructions describe using past online purchase conversions or existing Customer Match lists shared and labeled in the acquisition panel. A list upload is an identification input, not evidence by itself that performance will improve.

Google acquisition mode How it behaves Best fit and trade-off
New Customer Value Bids more for new customers while allowing the campaign to engage potential returning customers. Google recommends this mode for advertisers with purchase conversion goals. It prioritizes acquisition without making existing buyers categorically ineligible.
New Customer Only Restricts delivery to customers identified as new. Use when the budget or conversion objective calls for strict acquisition. You may need a separate campaign to reach existing customers; it is a stricter control and depends on customer identification.

Google says, “We recommend New Customer Value for all advertisers with purchase conversion goals.” New Customer Only can suit a strict acquisition budget or a non-purchase conversion objective, but it is not automatically the better choice for an ecommerce purchase campaign. Google also notes that Performance Max campaigns for store goals support only New Customer Only mode, a limitation to account for when store visits or sales are the objective.

How to rebuild Meta customer controls for Q4

A Search Engine Journal article dated October 7, 2026, reports that Meta’s former Existing Customer Budget Cap is no longer available and describes Advantage+ Shopping as folded into Advantage+ Sales. It outlines two ways to recreate customer separation. Meta’s linked help page was not independently retrievable for confirmation, so the precise labels and availability may vary in the live account interface.

Approach Structure Trade-off
Exclude existing customers from a prospecting campaign Run a sales campaign and exclude custom audiences that represent existing customers. Simpler structure for a clear prospecting objective; depends on audience definitions and exclusion controls.
Separate existing-customer and prospecting ad sets Use one ad set for existing buyers and another broad prospecting ad set that excludes them. Where campaign budget optimization is used, apply ad-set spending limits as needed. More direct cohort and budget control, with more setup and a need for distinct creative if messaging differs.

In either arrangement, define the existing-customer audience from reliable first-party data and decide which campaign owns repeat-purchase investment. Do not assume that an exclusion or spending limit is available under the same name in every Meta account; check the current campaign controls before relying on it.

How much Q4 budget should go to discovery?

There is no source-backed fixed percentage for all advertisers. The practical requirement is to make prospecting and discovery investment explicit rather than letting it disappear inside automated conversion activity. Set the amount against your available runway, customer acquisition goals, creative readiness, margins, and measurement plan. A shorter run-up to peak may limit the role of awareness activity; an earlier start gives discovery more time to contribute.

Google/Ipsos’s US Holiday Shopping Study, collected October 13, 2022–January 4, 2023 among 8,467 online survey respondents, found that 55% of holiday shoppers used five or more channels in a two-day shopping period. This supports planning for a multi-channel path, but it is a dated US survey result—not a budget prescription for an individual retailer.

Google/Material’s 2023 US study of 2,420 online video platform shoppers, conducted in August and September, reported that YouTube influenced the average online video shopper’s journey by six days. This is Google-commissioned research and should be read in that geography and study context, not as a guaranteed timing effect for every brand.

How to assess Performance Max and full-funnel results

Judge a campaign against its conversion goal and the account’s business outcomes. Google says Performance Max optimizes marginal return across channels, so a channel’s average ROAS or CPA alone may not show whether additional spend there would add value. A channel breakdown is useful context, but it is not a stand-alone incrementality test.

Google’s cited Performance Max FAQ describes the channel performance report as beta and available to allowlisted advertisers. Where available, use it as a diagnostic alongside account-level efficiency, new-customer outcomes, and appropriate lift or incrementality analysis. Attribution reports can describe credited paths; attribution alone does not prove that the campaign caused incremental growth.

Keep platform-reported aggregate results in perspective when using them to set expectations:

  • Google reported a 25% average increase in conversion value at similar ROAS after advertisers shifted from Standard Shopping to Performance Max. The figure is based on Google global ads data from October 2022–March 2023, not a guaranteed result for an individual account; Google recommends testing the effect in an experiment.
  • Google reported a 12% average increase in total conversions among advertisers including at least one video in Performance Max, based on global Google data from November 2022. This platform-reported result does not establish that adding video will cause the same lift in every account.

For the holiday plan, keep the campaign structure stable enough to learn while documenting why any split exists. If you test a format, budget change, or acquisition control, define the comparison and success measure before interpreting results.

A practical Q4 account-planning sequence

  1. Write down the business controls. Record markets, languages, store versus online goals, product and margin priorities, seasonal needs, budget owners, and CPA or ROAS targets that genuinely differ.
  2. Consolidate shared Performance Max objectives. Use one campaign where the objective and controls are shared; create another only when a documented business constraint justifies separate control.
  3. Assign discovery a visible role and budget. Decide how it will run early enough to matter, and do not use a generic funnel percentage unsupported by your economics or evidence.
  4. Choose customer lifecycle settings. For purchase goals, consider New Customer Value as Google’s recommended starting mode. Choose New Customer Only only when strict acquisition is intended, and plan how existing customers will be reached if needed.
  5. Prepare first-party customer definitions. Review purchase conversion history, Customer Match lists, labels, and audience exclusions so the platform has usable signals for separating cohorts.
  6. Set Meta cohorts and budget controls. Choose a prospecting exclusion or separate ad-set structure based on the control needed, then confirm the relevant controls in the current interface.
  7. Define the scorecard. Track campaign-goal performance and business-level acquisition outcomes; use available lift or incrementality methods where suitable, and interpret channel splits as diagnostics rather than proof of incremental value.
