How to Stream a Podcast Playlist on YouTube with FFmpeg and a Static Image

To stream a podcast playlist on YouTube with FFmpeg, provide a looping still image as the video input and a prepared audio playlist as the audio input, then encode and send the combined stream to the ingest address shown in YouTube Live Control Room. The example below is a template, not a universally validated command: playlist compatibility, FFmpeg build, stream key, and YouTube settings all matter.

What you need before starting

  • An installed FFmpeg build that supports the input options and output protocol you plan to use. Check the relevant local help with ffmpeg -h demuxer=image2 and ffmpeg -h demuxer=concat.
  • A static image for the visual track, plus the podcast audio files in a playlist.
  • A verified YouTube channel with live-streaming eligibility and no live-streaming restrictions in the preceding 90 days. YouTube’s current help page also says streamers must be at least 16; check YouTube’s live-streaming eligibility requirements because platform rules can change.
  • The stream connection details created or displayed in YouTube Live Control Room. Treat the stream key like a password: do not publish it or include it in a shared command.
  • A stable upload connection with enough capacity for the selected video bitrate and audio, plus overhead.

Channel verification and eligibility are YouTube account requirements, not FFmpeg options.

Prepare the podcast playlist

Use the concat demuxer only with compatible files

FFmpeg’s concat demuxer expects the files to have the same streams, including codecs and time bases. A list of unrelated episodes is not guaranteed to join cleanly just because each file plays by itself. Differences in stream layout, codec, or inaccurate reported durations can cause failures or timestamp artifacts.

Create a text file named playlist.txt with one file entry per line, for example:

Use paths relative to the playlist file where practical. Keep the playlist under your control; the example command below uses -safe 0, which relaxes path safety restrictions. Avoid that option if you can use safe relative paths and the default behavior instead.

Normalize mixed source files when needed

If episodes differ in codec, time base, or stream structure, normalize them to common audio properties before concatenating, or choose a playlist method suited to your files. Converting ahead of time adds preparation work but keeps conversion out of the live process; converting while streaming can reduce preparation but uses the computer’s resources during broadcast. The required settings depend on the source files and installed FFmpeg version, so inspect the inputs and test the playlist rather than assuming a mixed-format set will work.

Set up the YouTube live stream

  1. Open YouTube Live Control Room and create or configure the live stream.
  2. Copy the ingest URL and stream key supplied for that stream. Prefer the RTMPS endpoint when YouTube offers it; RTMPS encrypts data sent to Google’s servers. Confirm the local FFmpeg build supports the protocol.
  3. Keep the stream key private. In the command, use the ingest URL and key from Live Control Room in the output destination; do not paste the key into a public script, article, or screenshot.
  4. Review the current encoder guidance in YouTube’s encoder settings, bitrates, and resolutions page. Its current guidance lists RTMP/RTMPS ingestion, H.264, H.265, or AV1 video, AAC or MP3 audio, constant bitrate (CBR), and a recommended two-second keyframe interval.

Combine the image and playlist with FFmpeg

FFmpeg takes the image and audio playlist as separate inputs. The image input’s loop option must come before its -i; explicit mapping selects the image as video and the playlist as audio.

This is an illustrative template, not a tested, universal command. Check image-loop behavior and option availability in your installed FFmpeg version, and adjust mapping if the playlist input does not expose audio as 1:a:0. The -safe 0 setting permits paths that the concat demuxer would otherwise reject; use it only with a playlist you control.

Choose bitrate and keyframes for the actual stream

The example encodes H.264 video and AAC audio in an FLV output for YouTube ingestion. Its -g 60 value is an example GOP length: at 30 frames per second, 60 frames corresponds to a two-second keyframe interval. If you change the frame rate, calculate the GOP length accordingly. Use CBR for the video stream in a production configuration, and choose bitrate based on your resolution, frame rate, and available upload bandwidth.

YouTube’s current recommendation for H.264 at 1080p and 30 fps is 5–14 Mbps. That is a platform recommendation range, not a universal minimum or a guarantee that a given connection will remain stable. A static image may encode efficiently, but the outgoing stream still needs to meet YouTube’s ingest expectations and network requirements. A 128 kbps AAC audio setting appears in the example; select audio settings appropriate for your material and YouTube’s current guidance.

The template does not explicitly set a video bitrate or enforce CBR, so do not treat it as a finished production profile. Add and validate encoder options for your intended bitrate and CBR behavior against the installed FFmpeg build. Test before scheduling a long broadcast

  1. Run the command with a short, representative section of the playlist and the intended image, resolution, frame rate, and audio settings.
  2. Check that FFmpeg reads both inputs, maps the expected video and audio streams, and continues without timestamp or encoding errors.
  3. Confirm in YouTube Live Control Room that the stream is recognized and inspect stream health.
  4. Listen for continuity between playlist items and confirm the static image remains visible throughout.
  5. Run a connection speed test and compare available upload capacity with the configured output bitrate. YouTube recommends testing with representative audio and video and monitoring stream health.

No long broadcast should depend on an untested combination of files, command-line options, network, and ingest endpoint.

Troubleshoot common failures

Symptom Likely cause What to check or change
Concat fails or an episode is missing Files have different streams, codecs, or time bases, or the playlist paths are wrong. Check the playlist entries and inspect each input. Normalize files to compatible properties or use a playlist approach suited to their formats.
Playback jumps, has gaps, or develops timestamp artifacts Incompatible stream properties or inaccurate file durations. Check source durations and stream layouts; prepare consistent inputs and test transitions before going live.
The image does not loop or FFmpeg rejects -loop The option is unavailable or behaves differently in the installed build, or it was placed after the image input. Put image input options before that image’s -i and verify the local image2 demuxer help.
YouTube does not recognize the stream Wrong ingest details, an incorrect key, unsupported protocol in the local build, or an account/live setup issue. Copy the current endpoint and key from Live Control Room, confirm RTMP/RTMPS support in FFmpeg, and check channel eligibility and stream status.
Stream health is poor or the stream disconnects Upload capacity is insufficient for the configured bitrate or the connection is unstable. Run a speed test, lower the output bitrate if appropriate, and monitor health during a representative test.
Video is rejected or keyframes are too far apart Encoder settings do not match current YouTube guidance. Use a supported codec and CBR configuration, and set GOP length to match the recommended two-second keyframe interval at your frame rate.
