Start with the newsroom data an AI tool could reach—not the vendor’s default settings. Classify that data, approve each tool for specific tasks and data classes, limit its permissions, check the provider and every connector, and assign someone to review and revoke access. This practical approach adapts NIST guidance to newsroom work; it is not a newsroom-specific regulation or a universal legal checklist.
How do we stop AI tools from accessing confidential newsroom files?
Make access a deliberate, documented decision for each AI tool, account configuration, and use case. An assistant allowed to summarize public documents should not automatically be allowed to search unpublished investigations, source-identifying records, or an entire shared drive.

Begin by listing what the tool could receive or retrieve: prompts, uploaded files, retrieval collections, connected services, and data reachable through the account’s permissions. Then approve only the data and operations needed for the task. A limited folder or manually selected files may be safer than broad access to a mailbox, CMS, drive, or source database.

NIST’s AI Risk Management Framework (AI RMF) describes AI security in terms of protecting confidentiality, integrity, and availability from unauthorized access and use. The framework is voluntary guidance, not a newsroom mandate. NIST released AI RMF 1.0 on January 26, 2023; its framework page dates the Generative AI Profile to July 26, 2024.

What data can journalists safely put into AI tools?
There is no universal safe list: the answer depends on the data, task, service configuration, contracts, applicable law, and newsroom source-protection duties. Set local handling rules with editorial, legal, security, and privacy leads before staff use AI on sensitive material. NIST’s Generative AI Profile calls for documented protocols and access controls for sensitive and confidential information, but it does not prescribe newsroom classification labels.
As a starting inventory, consider these classes separately:
- Public material: published stories, public records, and other material already intended for public release.
- Unpublished editorial material: drafts, notes, investigations, and embargoed or otherwise restricted documents.
- Source and personal information: identities, contact details, interview records, and other information that could expose or harm a person.
- Restricted operational material: passwords, API keys, internal business information, licensed content, and records subject to contractual or legal restrictions.
These are prompts for a newsroom’s own classification scheme, not standard NIST tiers. Define which tools and tasks may handle each class, and whether any class is prohibited from a particular service. If the newsroom cannot establish how a provider handles a sensitive class, do not treat that uncertainty as permission to upload it.

How do I limit ChatGPT or another AI tool to approved newsroom documents?
Use the narrowest practical scope. Where a tool supports access to particular users, collections, folders, or actions, grant only what the task requires; otherwise, consider a controlled manual upload rather than connecting a broad repository. Do not assume that naming approved documents in a prompt restricts what an integration can retrieve.
- Define the task and data class. Specify what the AI is meant to do and which material it may use.
- Choose the smallest source. Provide a limited collection or selected files instead of a whole drive, mailbox, CMS, or source system when possible.
- Set the integration’s permissions. Allow only the required repositories and operations. Record who authorized access, what it exposes, and the access type and duration.
- Set an end point. Give access an expiry date or a review point, rather than leaving it open-ended.
- Test the boundary. Check that the tool cannot retrieve material outside its approved scope, and keep a responsible owner who can disable the connection.
NIST’s AI RMF Playbook specifically recommends documenting authorization, duration, and type of access controls for sensitive data. The steps above adapt that guidance; NIST does not prescribe a universal newsroom workflow.
What access controls should an AI policy include?
A useful policy describes the decision process, not just a list of approved brands. For every approved use, record the tool and account configuration, task, permitted data classes, connected systems, permissions, provider settings, approving authority, and accountable owner. Include how long access lasts and what event triggers a review.

Review the full chain that handles data: the AI provider, the newsroom’s identity provider, plugins, connectors, and the repositories they can reach. Establish what is processed, where it goes, retention and deletion settings, whether it may be used for model training, which administrators or subprocessors can access it, and how to remove data or accounts. Check whether a plugin or connector creates a new route into newsroom systems. NIST’s Generative AI Profile highlights third-party risks and access-control weaknesses involving plugins; provider terms and configurations vary and can change, so verify the exact service in use.

Reassess a decision when the tool or model changes, provider terms change, the data changes, or staff responsibilities change. NIST’s lifecycle risk-management and documentation guidance supports ongoing review, but the reviewed guidance does not set a fixed newsroom review schedule. Set one that fits the sensitivity and exposure of the data.
How are authentication and authorization different?
Authentication helps establish who is signing in. Authorization determines which documents, systems, or actions that person or AI integration can access. Multifactor authentication (MFA) can protect an account from unauthorized sign-in, but it does not limit that account’s reach inside a drive or source database.

Use managed accounts and account lifecycle controls, including removal of access when a staff member changes roles or leaves. For accounts that can reach sensitive systems, assess stronger authentication assurance and phishing-resistant options. NIST SP 800-63-4 says AAL2 requires MFA and calls for offering phishing-resistant options; it describes phishing resistance at AAL3 as well. The appropriate level depends on risk and service context. A compatible hardware security key may support sign-in protection, but it does not enforce file-level permissions or constrain an AI integration’s access.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Should a newsroom use local AI to protect sources?
Local deployment can reduce some data exposure to an outside AI service, but it is not a security guarantee. The newsroom still needs to control who can access the local system, what data its connectors can retrieve, how outputs and logs are handled, and how the model is maintained. Local systems also bring operational demands such as hardware, patching, identity integration, and staff expertise.
A 2025 newsroom study by Nick Hagar, Nicholas Diakopoulos, and Jeremy Gilbert evaluated Gemma 3 12B, Qwen 3 14B, and GPT-OSS 20B across two corpora. In that study’s setup, the models ran effectively on standard desktop hardware, with a 24 GB memory system given as an example. The authors also reported variation in reliability and errors propagating through multi-stage synthesis. Those findings describe the study, not a minimum hardware requirement or a guarantee of performance on another newsroom’s material.

| Option | What to evaluate | What the available evidence establishes |
|---|---|---|
| Hosted AI service | Which provider or plugin receives data; permission scope; retention, deletion, and training settings; administrative access; and auditability. | Provider terms and configurations vary. No specific hosted service or setting is established here; verify the service actually configured for newsroom use. |
| Locally deployed model | Who can reach the system and data; connector scope; logging and maintenance; reliability on newsroom material; and staff capacity to operate it. | The 2025 study evaluated three models on two corpora and gave 24 GB of memory as a desktop example. Its results do not establish that local hosting prevents disclosure or will perform similarly elsewhere. |
For either option, test answers against source documents, check whether citations point to the right material, and require human review before editorial use. Evaluate the workflow on the newsroom’s own content rather than treating a deployment label as proof of safety or reliability.
What should happen if an AI tool exposes data?
Decide the response before connecting sensitive systems. Name who can disable the integration, revoke credentials, disconnect repositories, preserve relevant logs, and notify editorial and security leadership. Include third-party plugins and connectors in the plan, and make sure someone can reach the provider when needed. NIST notes that traditional information-system security concerns apply to AI systems and that AI security controls remain an active area of development.
Align the final workflow with applicable laws, contracts, source-protection obligations, and organizational policy. NIST AI RMF guidance can help structure decisions, but it does not replace those requirements.
