How to Run an Open Source Project on GitHub: A Practical Maintainer’s Guide

A practical maintainer’s guide to making a GitHub open source project understandable, welcoming to contributors, and safer to maintain.

To host and manage an open source project on GitHub, make the repository explain what the software does and how it may be used, publish clear contribution and behavior rules, provide structured ways to report issues, and protect important code and credentials. Then keep those instructions, review rules, and security settings aligned with how the project actually works.

How do I set up an open source project on GitHub?

Start with the repository’s landing page and the terms under which people can use the project. GitHub recommends creating a README for every repository. Its README guidance describes a README as a place to explain what the project does, why it is useful, how to get started, where to get help, and who maintains or contributes.

  • README.md: Explain the project, installation or usage basics, where to find fuller documentation, how to get help, and how to contribute. Keep instructions consistent with current releases.
  • LICENSE: Include a license in the repository so users can understand the terms for reuse. A license is specific to each repository; GitHub’s account-wide community-file defaults do not supply one.
  • CITATION.cff: Add a citation file when academic or other formal attribution matters to the project.

Use headings to organize a longer README. GitHub can generate a table of contents from Markdown headings, and relative links and image paths are rendered in relation to the branch being viewed. A README is an entry point, not a replacement for maintained documentation. GitHub summarizes these recommended repository files in its community standards guidance.

What files should an open source repository have?

Use GitHub’s public community profile checklist as a completeness prompt. It checks for the presence and location of recommended community health files; a passing checklist does not establish that a project is active, secure, or well governed. Check the repository’s Insights → Community standards page, then review the files for accuracy and whether someone can maintain the processes they describe.

Contribution and intake files

Put CONTRIBUTING.md in the repository root, docs, or .github. GitHub says this can surface a link when people open issues or pull requests and on the repository’s contribute page; it may also appear as a Contributing tab and sidebar link. Explain how to reproduce bugs, propose changes, run checks, and prepare work for review. Include commit-format rules only if the project uses them.

Issue and pull request templates help contributors provide useful context. For issues, GitHub places templates on the default branch under .github/ISSUE_TEMPLATE. Separate bug reports, feature requests, and questions only when distinct routes help maintainers respond; keep prompts focused enough that people can complete them. See GitHub’s contributor guideline documentation and its guidance on issue and pull request templates.

Community and support files

  • CODE_OF_CONDUCT.md defines expected behavior and how reports will be handled. Choose a policy that fits the community, and decide who can enforce it before inviting people to rely on it.
  • SUPPORT.md can direct users to monitored help channels and state what information to include. Do not imply guaranteed response times unless maintainers can meet them.
  • SECURITY.md explains how to report vulnerabilities privately and what information to provide.

GitHub documents SUPPORT.md as a community health file type in its default community health file guidance. Its code of conduct documentation recommends defining standards and procedures for handling abuse.

When one set of files should serve multiple repositories

An account or organization can use a public .github repository to provide supported default community health files when an individual repository lacks its own. A repository-local file can override a default, and placement precedence matters. Licenses are an exception: GitHub says a default license cannot be supplied this way because each repository must include its license with its code. Keep files local when projects need different rules; use defaults for shared guidance that can genuinely be maintained centrally.

How do I manage contributions on GitHub?

Give contributors a clear path from question or proposal to reviewed change. Guidelines and templates reduce guesswork, but maintainers still need to communicate what happens next and keep the review process workable.

Choose branches or forks based on the contributor

GitHub recommends that regular collaborators work with branches and pull requests in the same repository, while forks are suited to contributors unaffiliated with the project. Explain the preferred route in the contribution guide so people know where to work and how to submit changes.

Make review expectations actionable

Tell contributors which checks to run and what maintainers expect before review. Use pull requests to discuss and inspect changes before merging. For important branches such as main, GitHub branch protection can require status checks and pull request reviews. Set requirements in proportion to the project’s size and risk: a small project may need a lightweight process, while software with security or reliability consequences may warrant stricter review and testing.

Required checks need active upkeep. A check that has been renamed, removed, or misconfigured can block contributions rather than improve them. GitHub covers branch and review practices in its repository best-practices article.

Moderate according to a stated process

A code of conduct is useful only if people know how to raise concerns and someone is prepared to respond. Assign a maintainer or moderator, set an escalation route, and address disruptive behavior promptly and fairly. GitHub describes tools such as locking a heated conversation to help enforce standards; use de-escalation where appropriate rather than treating a policy as a substitute for moderation. See GitHub’s moderation tools guidance.

How do I secure a public GitHub repository?

Security is a recurring maintenance task, not a setting to enable once and forget. GitHub’s repository best-practices guidance recommends Dependabot alerts, secret scanning, push protection, and code scanning for public repositories. It also discusses adding SECURITY.md and enabling private vulnerability reporting. Verify current availability, plan entitlements, and repository settings in GitHub before depending on any particular feature; platform controls and settings can change.

  • Dependency alerts: Review alerts and decide how the project will prioritize and resolve affected dependencies.
  • Secret scanning and push protection: Use available controls to identify exposed credentials and help prevent secrets from being pushed. Still treat credentials as potentially compromised if exposed and follow the relevant revocation process.
  • Code scanning: Review findings and maintain the configuration and checks that support the project’s codebase.
  • Private vulnerability reporting: Provide a private channel and clear instructions for reporting security issues. Ensure the disclosure process matches the maintainers’ ability to triage, fix, and communicate about a vulnerability.

No individual control guarantees that a repository cannot be compromised. GitHub’s repository security recommendations also point maintainers toward Security Advisories and coordinated disclosure guidance.

When should a project use Git LFS or GitHub Actions practices?

Use Git LFS when large versioned files are actually needed

GitHub notes file-size limits and recommends Git LFS for tracking large files in Git repositories. Do not add it just in case: use it when the project needs large assets under version control, and document setup so contributors understand how to clone and build the project.

Apply action-specific guidance to action repositories

If the project publishes GitHub Actions, GitHub’s action-specific recommendations include a README with examples and usage guidance, community health files such as CODE_OF_CONDUCT, CONTRIBUTING, and SECURITY, and automation for continuous integration, dependency updates, release management, or other tasks. These are recommendations for GitHub Actions projects, not requirements for every open source repository. See GitHub’s guidance for creating GitHub Actions.

How should maintainers keep the repository useful as it grows?

Revisit both the files and the practices they describe whenever the project’s workflow changes. The community profile checklist can reveal missing files, but maintainers must also determine whether the information is current and the process is staffed.

  • Update setup and usage instructions when releases or dependencies change.
  • Check that support channels are monitored and vulnerability reports reach someone responsible.
  • Revise contribution guidance and templates when the review or testing workflow changes.
  • Review branch rules and required checks so they still protect the project without blocking valid work.
  • Reassess moderation responsibilities as the community changes.
