A controlled AI productivity pilot tests whether a specific AI tool helps with a specific work task without letting speed gains obscure errors, rework, or risk. Define the task, comparison, time window, baseline, and decision rules before launch; then measure productivity and quality together before deciding whether to stop, adjust, or expand.
1. Choose one bounded task and define the baseline
Select a repeated activity with a clear start and finish, such as drafting a particular document type or responding to a defined class of internal requests. State who is eligible, what counts as a completed task, and how the normal process works. Do not combine unrelated tasks into one average: a result for drafting does not establish a result for analysis or customer support.
Before enabling the AI tool, record how the task is currently done and the baseline measures you intend to compare. Include the usual tools, review steps, and handoffs so the pilot reflects the actual workflow rather than an artificially simplified one.
2. Set the decision rule before the pilot begins
Write down what result would count as worthwhile and what limits must still be met. For example, specify the minimum improvement sought in the primary productivity measure, alongside acceptable quality, safety, and user-experience thresholds. Also decide in advance what evidence would lead to a pause, redesign, extension, or no-go decision.

There is no universal numeric threshold for a successful workplace AI pilot. NIST’s AI Risk Management Framework offers a general structure for managing AI risk, not a standard productivity target or pass mark.
3. Build a fair, credible comparison
When practical, randomly assign eligible workers, teams, or work items to AI-assisted and comparison conditions. Choose the assignment unit to limit spillover—for example, workers sharing drafts or advice across conditions can make the groups less distinct—and to keep participation operationally fair. Keep task definitions, observation periods, and outcome measures comparable. Record tool use, training, and departures from the planned process.
If random assignment is not feasible, document why and use the most credible comparison available. Be explicit that differences between groups may reflect factors other than the tool. NIST’s Generative Artificial Intelligence Profile identifies structured randomized experiments as one form of field testing.

A November 2024 preprint, Randomized Controlled Trials for Security Copilot for IT Administrators, examined sign-in troubleshooting, device policy management, and device troubleshooting. It reports improvements in speed and accuracy for Copilot users in those scenarios. That finding is specific to the studied tool, tasks, and trial; it is not evidence of a general productivity gain across AI tools or occupations.
4. Measure speed and quality together
Choose one primary productivity measure, such as time to complete a task or completed tasks per unit of time. Pair it with measures that reveal whether faster work remains usable and safe:
- Quality: expert scoring against a rubric, error rates, or the amount of correction needed.
- Downstream impact: rework, follow-up, or problems discovered after handoff.
- Use of AI output: whether workers accept, edit, or reject it, and how often.
- Worker experience: structured feedback on effort, usefulness, and points of friction.
Set the measurement window and rules for missing, incomplete, or abandoned work before reviewing results. A short completion time is not a productivity improvement if it shifts effort to reviewers or creates more downstream corrections.

NIST’s Generative AI Profile describes field testing as examining how people interact with and make sense of AI-generated information, and the actions and effects that follow. It also warns that laboratory measures may not capture gaps that appear in real-world settings.
5. Address data, access, and human review before exposure
Map the information involved, who can access it, where outputs may be used, and how an error could affect people or operations. Use only approved systems and information, and set review requirements appropriate to the consequences of the task. Provide a clear way to report failures and identify conditions that require pausing the pilot.
NIST organizes AI risk work into four functions—Govern, Map, Measure, and Manage—in its voluntary AI Risk Management Framework. It can help structure the review, but it does not replace organization-specific legal, privacy, or security assessment.

NIST’s Generative AI Profile discusses pre-deployment testing and structured field feedback. It says organizations conducting feedback activities should follow applicable human-subjects research requirements and best practices, such as informed consent and subject compensation. Whether those requirements apply depends on the activity and jurisdiction; do not assume that every internal pilot is—or is not—research.

Do not infer reliability from a few impressive outputs or a generic benchmark. Test representative inputs and foreseeable edge cases, inspect inaccurate, harmful, or biased outputs that matter for the task, and observe how the tool is used in context. Consider what happens when the output is wrong, incomplete, or confidently misleading, including effects on later decisions or work.
NIST’s Assessing Risks and Impacts of AI (ARIA) describes evaluation at three levels: model testing, red-teaming, and field testing. Its measures extend beyond system performance to technical and contextual robustness.

7. Review the evidence and decide what happens next
Compare the pilot and comparison conditions using the measures and decision rules chosen before launch. Report uncertainty and relevant limitations, including differences in task mix, participation, training, spillover, and missing observations. A small or uneven pilot may help identify problems without supporting a firm conclusion about impact.
Choose to stop, redesign, extend measurement, or broaden access only after reviewing both the benefits and unresolved risks. Keep the conclusion no broader than the trial: evidence from one tool, task, group, and operating context supports a claim about that setting, not workplace AI in general.
