How to Run a 15-Minute PR Audit with Your Engineering Team

Use one recent pull request to spot review friction, agree on a small process change, and decide how and when the team will revisit it.

Run a 15-minute pull request (PR) audit by examining one recent review, identifying one point of friction, and agreeing on one small process change to test. The meeting is a practical facilitation format—not a validated intervention or a substitute for reviewing code. Leave with a shared observation, an owner, a lightweight indicator, and a date to revisit the change.

What should a 15-minute PR audit accomplish?

Use the audit to improve how the team reviews changes, not to assess an individual author or reviewer. Pick one recent PR, or a small set of examples, and agree on the question you want to answer: for example, why a change waited for a first response, whether feedback made the next action clear, or whether the right expertise was involved.

Keep the scope narrow. A short discussion can reveal a process issue and suggest an experiment; it cannot establish that the change will reduce defects or delivery time. That requires observing your team’s results over time.

How do you run the audit in 15 minutes?

  1. Minutes 0–2: Set scope. State that the goal is to improve the review process, not judge performance. Select a recent PR and one question to investigate.
  2. Minutes 2–7: Inspect the work. Read the PR summary and relevant discussion, then look at the changes and comments. Ask whether the change was understandable, whether functionality and risks were considered, whether tests suited the change, and whether feedback made the next action clear.
  3. Minutes 7–11: Find friction. Identify where the PR waited, reviewer ownership or expertise was unclear, feedback arrived in slow rounds, or optional polish was confused with a blocker. Point to specific moments in the example rather than relying on general impressions.
  4. Minutes 11–14: Choose one change. Pick a small adjustment, such as clarifying review requests, improving reviewer routing, or agreeing how to mark a non-blocking suggestion. Avoid imposing a universal service-level agreement without considering focused work and time zones.
  5. Minute 14–15: Record follow-up. Write down the chosen change, an owner, an indicator the team can already observe, and a date to revisit it. Possible indicators include time to first response, review time to merge, reviewer load, ownership coverage, or post-merge failures; choose one that relates to the friction you saw.

What should you check in a pull request review?

Use the example to discuss review coverage, not to certify the code in five minutes. Google’s reviewer guidance covers design, functionality, complexity, tests, naming, comments, style, and documentation. It also emphasizes reading changes in context, considering edge cases and user impact, and asking whether tests would actually fail if the code broke.

  • Confidently track and manage large jobs with ease
  • Project ruling provides instant organization for notes, plans & deadlines
  • Premium-weight paper is perforated to detach easily
  • Snag-resistant coil and extra-strong back are perfect for notes on the go
  • Gray, navy or maroon cover, 7-1/4" x 9-1/2", 84 sheets
  • Correctness and risk: Does the change behave as intended, including relevant edge cases? Could it affect users or create concurrency risks such as race conditions or deadlocks?
  • Test quality: Are unit, integration, or end-to-end tests appropriate? Would they expose the failure the change is meant to prevent?
  • Maintainability: Is the design understandable and appropriately simple? Are names, comments, style, and documentation helpful?
  • Reviewer coverage: Does the review include someone qualified for specialized concerns such as security, privacy, accessibility, internationalization, or concurrency?

Google’s general guidance is to inspect every assigned human-written line, with exceptions such as generated code or a deliberately scoped review. A 15-minute audit can examine a representative example and the team’s process; it does not replace a complete review of the change.

How do you make feedback and decisions clearer?

Separate merge-blocking concerns from optional polish. Google’s code review standard says to favor approval when a change definitely improves overall code health, even if it is not perfect. Technical facts should take precedence over personal preference, and minor suggestions should be identified as non-blocking rather than holding up a maintainable improvement.

How do you improve response time without interrupting focused work?

Google’s review speed guidance recommends responding within one business day at most. This is Google’s practice recommendation, not a universal benchmark or a measured industry statistic. It distinguishes an initial response from the full time until merge and notes that timely responses across review rounds can reduce delays.

The same guidance cautions against interrupting focused coding just to answer a review request. A reviewer can respond at a reasonable break, give an expected review time, suggest another reviewer, or offer an initial broad assessment if a full review must wait. In the audit, ask whether your team’s expectations account for work focus, time zones, and the risk level of the change.

Which PR review measures are useful?

Use metrics to investigate a specific friction point, not as targets in isolation. AWS Well-Architected DevOps Guidance describes measures including review time to merge, reviewer load, code ownership health, merge request type distribution, and change failure rate. It defines review time to merge as the interval from review start to merge, and change failure rate as post-merge failures compared with total merges over a selected period. See AWS Well-Architected DevOps Guidance.

Measure What it can help reveal Interpret with care
Time to first response How long an author waits for an initial acknowledgment or review. Pair it with context such as focused work and time zones; a quick reply is not the same as a completed review.
Review time to merge How long review takes from its start until the change is merged. A long interval can have different causes; inspect the PR timeline rather than assuming reviewers are the bottleneck.
Reviewer load Whether review assignments are concentrated or creating bottlenecks. AWS notes high loads can contribute to bottlenecks; low load alongside long merge time may indicate review is not receiving enough attention.
Code ownership health Whether relevant areas have coverage from people with domain expertise. Consider whether changes reach reviewers qualified for the affected area.
Change failure rate How often merged changes are associated with post-merge failures over a selected period. Use the team’s own definitions and data; the guidance does not provide a universal target.

AWS describes these as indicators and possible interpretations, not team-independent benchmark values. For a short audit, choose only the measure that could help explain the example you discussed.

How do you choose the one experiment?

If the audit surfaces several possible fixes, compare them against the problem rather than trying to optimize every metric at once.
