Rotate a secret without taking an application offline by changing the credential in a controlled overlap: create or activate a new credential while the old one still works, make every workload adopt the new value, verify live authentication, and revoke the old credential only after the cutover succeeds. This works reliably only when the target service accepts overlapping credentials and the application can refresh configuration and connections without losing all serving capacity. A secret-manager schedule alone does not update a running process or prove that the database has accepted the new value.
What “without downtime” actually requires
Secret rotation has two separate changes. The secret store receives a new value, and the database, API, queue, or other target changes the credential it will accept. Applications then have to fetch that value, reload it, and use it for new authentication. A rotation is complete only when all three states agree.

The safest pattern is a temporary overlap. Keep the current credential valid, create a second credential, publish the second value, roll it through the application, and remove the first credential after successful verification. During the overlap, existing connections can continue while new connections move to the replacement.

“Zero downtime” is therefore an outcome to test, not a feature guaranteed by enabling automatic rotation. Results depend on whether the target allows two users, keys, certificates, or tokens; how long connections remain open; whether clients cache secrets; and whether the application reloads configuration without a full outage.

Start with an inventory of the credential path
Before changing anything, map the complete path from the secret store to the system that validates the credential. Record the owner, permissions, network route, and operational runbook for each item.
- Target validator: Identify the exact database, service, broker, SaaS endpoint, or signing system that accepts the credential. Document its overlap rules, credential limits, propagation delay, and revocation behavior.
- Consumers: List every web instance, worker, cron job, migration tool, serverless function, deployment hook, and disaster-recovery environment that reads the value. Include rarely used scheduled jobs; they can fail hours after a successful web cutover.
- Secret versions: Record the active version, pending version, labels or aliases, and the code path that retrieves each one. Note whether a platform injects a value at startup, mounts a file, or fetches on demand.
- Client state: Document cache time-to-live, configuration objects, connection pools, keep-alive sessions, retry behavior, and whether a process requires a restart to construct a new client.
- Deployment capacity: Confirm how many instances can be restarted or drained while retaining healthy capacity. Set a minimum available capacity before beginning the rollout.
- Rollback: Define who can restore the previous secret version and re-enable the old target credential. A rollback is useful only while the old credential remains valid.
Classify the target as either overlap-capable (two credentials can work at once) or single-credential (changing the value invalidates the previous one). That decision determines whether you can separate application rollout from target-side replacement.
Choose an overlap strategy
| Target capability | Recommended sequence | Availability considerations |
|---|---|---|
| Two users or keys | Create the replacement, keep the current credential active, publish the replacement, roll out consumers, verify, then revoke the current credential. | Usually the least disruptive pattern because old and new connections can coexist during rollout. |
| Two certificates or tokens | Issue the replacement with an appropriate validity window, distribute it, switch clients, verify, and retire the old credential after any long-lived sessions have drained. | Account for certificate chains, token audiences, clock skew, and session lifetimes. |
| One credential only | Prepare the new value and an application refresh operation, change the target and application in one monitored sequence, then test every consumer. | A brief authentication failure is possible. Use connection draining, retries with backoff, and a documented rollback where the target permits it. |
| Workload identity or short-lived tokens | Move supported workloads to identity-based or token-based access, then rotate only the remaining static secrets. | Fewer long-lived values need handling, but identity permissions and token acquisition still require monitoring. |
AWS documents alternating users as an availability pattern and says its alternating-user templates help eliminate downtime during credential changes. Treat that as a provider-described implementation pattern, not a guarantee for every database or client. See the AWS rotation templates.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesPrepare the application to adopt a new value
Do this engineering work before the first production rotation. The application must be able to obtain the new version and replace the credential used by future connections while continuing to serve healthy traffic.
Fetch and cache deliberately
Use a supported secrets client or SDK where available, but set an explicit refresh policy. A long cache can keep an old value after rotation; an uncached request on every operation can overload the secret service. If the client uses a time-to-live, make the overlap period longer than that TTL plus the time needed to roll out all consumers.

AWS recommends supported caching components for Java, Python, .NET, Go, and Rust, as well as its Lambda extension and workload credential provider. The provider documentation warns that a cached value can be stale if rotation occurs before cache expiry, so your refresh and overlap design must account for that behavior: AWS Secrets Manager best practices and the AWS workload credentials provider.
Replace clients and pools
Refreshing an environment variable or configuration object does not change an already-open database connection. Add a controlled path to discard or drain old connections and create new ones with the replacement credential. Keep enough old connections alive to serve traffic while new connections are established, then retire the old pool after successful authentication.

If a framework reads the secret only during process startup, use a rolling restart or an equivalent reconfiguration mechanism. Drain one instance, start it with the new version, run readiness checks that perform a real authenticated operation, and return it to service before moving to the next instance.
Make refresh observable
Log the secret version identifier, not the secret value, when a process loads or adopts a credential. Expose metrics for refresh success, authentication failures, pool replacement, and the age of the loaded version. Never place the plaintext value in logs, traces, crash reports, or health responses.
A controlled rotation procedure
- Freeze conflicting changes. Avoid simultaneous credential, schema, network, or deployment changes that could obscure the cause of an authentication failure. Confirm on-call ownership and the rollback decision-maker.
- Validate prerequisites. Check target permissions, secret-store access, network connectivity, clock synchronization, deployment capacity, and the ability to restore the previous version. Confirm that monitoring and alerts are active.
- Create or activate the replacement. For an overlap-capable target, create the second user, key, certificate, or token without disabling the current one. Grant only the permissions the workload needs. For a single-credential target, stage the replacement and the coordinated change operation.
- Publish a new secret version. Store the replacement as a distinct version or revision. Keep an unambiguous label for the version being rolled out; do not overwrite the only copy needed for rollback.
- Test from a representative workload. Fetch the new version using the same identity and network path as production, then perform a harmless authenticated operation against the real target. Test each workload class separately when permissions differ.
- Roll out gradually. Refresh or restart a small canary group first. Confirm readiness, request success, authentication errors, connection-pool health, and latency before continuing. Preserve healthy capacity while each batch changes.
- Refresh non-serving consumers. Update workers, scheduled tasks, migration jobs, administrative integrations, and standby regions. A web canary cannot prove that a nightly job has adopted the value.
- Verify adoption. Check that every expected workload reports the new version identifier and that new connections authenticate with it. Review error rates, retries, queue depth, and target-side audit events for the entire observation window.
- Revoke the old credential. Only after adoption is confirmed, disable or delete the old user, key, certificate, or token. In an overlap design, this is the step that closes the exposure window.
- Close out the change. Record the new version, target credential identifier, owner, timestamps, verification evidence, exceptions, and any consumer that failed to update. Open remediation work for every exception rather than silently extending the old credential.
Provider-specific implementation behavior
AWS Secrets Manager
AWS defines rotation as updating credentials in both the secret and the database or service. Its documented options include managed rotation, managed external secret rotation, and Lambda-based rotation; the appropriate option depends on the target and integration available. The general process is described in the AWS Secrets Manager rotation guide.

For managed credentials, AWS says a rotation typically completes within one minute, but new connections retrieving the secret may receive the previous credential during the rotation. Do not interpret that service timing as an application-wide cutover guarantee. Keep the old credential valid for the period required by your caches and connection pools, and verify the credential actually used by new connections.
AWS describes single-user and alternating-user templates. Alternating users provide an overlap in which one user can be rotated while the other remains available; the target database and application still need to support that arrangement. Apply least-privilege permissions to the rotation identity and to the workload identity rather than granting broad administrative access.
Google Cloud Secret Manager
Google Cloud Secret Manager rotation schedules publish a SECRET_ROTATE message to a designated Pub/Sub topic. The notification starts a handler; it is not proof that the target credential has been replaced or that applications have reloaded it. The schedule and delivery behavior are documented in Google Cloud’s rotation schedule documentation.
Google states that an in-flight rotation must finish before another rotation starts. A scheduled notification can be skipped while an earlier rotation notification is in flight, and failed delivery attempts are retried for up to seven days before the rotation is canceled. Handlers should therefore be idempotent, persist progress, alert on cancellation, and tolerate a repeated message without creating conflicting credentials.
For regional secrets, Google describes a reentrant process: register a valid new version with the external system, then roll that version out to the application. A process may be terminated and restarted, so it must be safe to resume from recorded state. See Google’s regional rotation guidance.

Google Kubernetes synchronization
A controller can synchronize a new Secret Manager version into a Kubernetes Secret, but that update does not automatically reload every process. Google explicitly states that applications using these secrets must detect and reload updated values from the Kubernetes Secret. A mounted file, environment variable, framework configuration object, or existing connection pool may each have different refresh behavior. Follow the synchronization documentation at Google Secret Manager’s Kubernetes synchronization guide, then test the application’s own reload mechanism.
Microsoft Azure Key Vault and Entra ID
For Azure resources that support it, Microsoft recommends token-based access through Azure Identity or MSAL instead of storing credentials. The Microsoft Safe Secrets Standard also recommends Key Vault for secrets that remain necessary and notes that two credential sets support lower-disruption or zero-downtime patterns. Its guidance includes versionless URIs for dependent services designed to use the latest key version; confirm that the specific client actually follows that behavior before relying on it.
Some Azure resources expose only one authentication credential set. Microsoft’s one-credential rotation tutorial addresses automated rotation for that case. Treat the procedure as resource-specific: coordinate the target-side replacement with application refresh, test live authentication, and preserve any rollback option the resource offers.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Handling a target that accepts only one password
Single-credential targets remove the overlap that normally protects availability. Schedule the change during a period with the lowest practical load, but do not rely on a time window as the only control. Prepare an atomic or tightly coordinated operation that can:
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →- stage the new value in the secret store without making consumers use it prematurely;
- change the target credential and trigger application refresh in a known order;
- keep connection retries bounded so a failed authentication does not create a request storm;
- drain and recreate pools that cannot update credentials in place;
- confirm authentication from each workload class immediately; and
- restore the prior target credential and secret version if the target supports reversal.
Existing sessions may continue until they expire while new sessions fail, or the target may invalidate all sessions immediately. Obtain that behavior from the target’s documentation and test it in a production-like environment. If the target cannot provide overlap, rollback, or a client refresh path, you cannot honestly promise zero downtime; you can only reduce the interruption window and make failure recovery faster.
Best Value
Verification that covers real consumers
A successful secret-store write is not a health check. Use checks that exercise the credential at each layer.
- Secret-store check: The expected version exists, has the correct metadata and permissions, and is retrievable by the production identity.
- Target check: A harmless authenticated request succeeds with the replacement credential. Confirm the target-side audit record identifies the new credential.
- Process check: Each instance or worker reports adoption of the expected version identifier and has replaced any stale client or pool.
- Traffic check: Request failures, authentication errors, latency, retries, and saturation remain within normal bounds during each rollout batch.
- Background check: A worker and scheduled-job path perform their normal authenticated operation, not merely a web readiness probe.
- Revocation check: After the old credential is disabled, no workload still depends on it. Alert on any attempted use of the revoked identifier.
Keep the observation period long enough to cover the slowest cache expiry, connection lifetime, and scheduled consumer. There is no universal safe interval; derive it from the values documented in your system.
Timing, retries, and rollback pitfalls
Assuming the scheduler completed the rotation
A scheduled event can mean only that a handler should start. Separate trigger, target update, secret publication, application adoption, and revocation statuses in your monitoring. For event-driven systems, make the handler idempotent and alert when delivery retries approach their limit.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Revoking too soon
Deleting the old credential immediately after updating the secret store can break cached clients, long-lived pools, or an overlooked job. Keep overlap until adoption evidence covers every consumer, then revoke deliberately.
Trusting a mounted or synchronized secret
A file or Kubernetes Secret can change while a process continues using a value loaded at startup. Add an explicit file watcher, configuration reload, client rebuild, or rolling restart, and verify which mechanism is active in the deployed version.
Retry storms during a cutover
When authentication fails, unlimited immediate retries can exhaust the target and hide the original error. Use bounded exponential backoff, circuit breaking, and clear alerts. Do not treat retries as a substitute for refreshing the credential.
Rolling back after revocation
Once the old credential has been revoked or deleted, rollback may require issuing another credential rather than restoring a value. Delay irreversible revocation until verification is complete and record the exact operation needed to recover.
Security controls that make rotation safer
- Prefer workload identity or short-lived tokens where the target supports them; this reduces the number of static secrets requiring scheduled rotation.
- Give rotation handlers and applications only the permissions they need, separating permission to read a secret from permission to change the target credential.
- Protect secret versions and rotation metadata with access control and audit logging. Version identifiers are safe to log; secret material is not.
- Use separate credentials for production, staging, migrations, and administration so a rotation failure cannot spread across unrelated workloads.
- Test rotation and rollback in an environment that matches production connection pooling, cache behavior, deployment topology, and network policy.
- Document an owner, escalation path, expected rotation trigger, and evidence required before revocation.
How to choose an implementation
| Decision axis | Questions to answer | Why it affects availability |
|---|---|---|
| Credential semantics | Can the target accept two users, keys, certificates, or tokens at once? | Overlap permits gradual adoption; a single credential requires a coordinated cutover. |
| Rotation ownership | Is target-side replacement managed by the cloud service, an integration, or your own function? | Ownership determines who handles errors, retries, permissions, and rollback. |
| Application refresh | Does the client fetch on demand, cache for a known TTL, watch a file, reload configuration, or require a rolling restart? | Refresh behavior determines how long the old credential must remain valid. |
| Timing and retries | Can old values be returned temporarily? Are rotations serialized? How are missed or failed triggers surfaced? | These rules shape overlap windows and alerting. |
| Verification and rollback | Can you test every workload class and restore the old credential before revocation? | Evidence prevents premature revocation and shortens recovery. |
| Identity and permissions | Which identity reads the secret, changes the target, and deploys the application? What network path does each use? | Incorrect permissions or reachability can look like a bad secret and interrupt the rollout. |
Provider documentation does not establish a universal cost comparison or a single best service. Choose the mechanism that matches your target’s credential semantics and your application’s refresh and observability capabilities.
Quick Recap
A practical readiness checklist
- Target overlap or single-credential behavior is documented and tested.
- Every serving, background, scheduled, standby, and administrative consumer is listed.
- Secret retrieval, cache expiry, configuration reload, and pool replacement behavior are known.
- New-credential authentication has been tested through each production identity and network path.
- Canary rollout, capacity protection, metrics, alerts, and on-call ownership are ready.
- Old-credential validity and rollback steps are confirmed before the change.
- Verification includes real authenticated operations and version-adoption evidence.
- Revocation is a separate approved step, not an automatic consequence of publishing a new version.
