How to Reduce Security Friction Without Weakening Security Controls

Make secure work easier by improving authentication, routine permissions, password practices, and defaults—without abandoning oversight or recovery.

You can make security easier for employees without making it weaker by removing unnecessary hurdles and building strong protections into the way people access systems. Start with the workflows causing repeated prompts, permission blocks, or approval delays; then improve authentication, routine access, passwords, and secure defaults without making recovery or oversight harder.

How can we make security easier for employees without making it weaker?

Security friction is not the same as security strength. Repeated prompts that do not meaningfully reduce risk, routine work blocked by excessive permissions, and password rules that encourage workarounds can make secure work harder without adding a proportionate benefit. The aim is to preserve effective controls while making the safe path practical.

Begin by mapping the systems and workflows that matter, the people who use them, and the risks they face. Identify where employees encounter repeated authentication, access denials, manual approval delays, or informal workarounds. A control that is appropriate for a high-risk administrative system may be unnecessary at the same intensity for every routine task.

There is no universal friction-reduction recipe: workforce needs, systems, recovery requirements, and regulatory obligations differ. Treat changes as a risk-based design exercise, not a blanket relaxation of policy.

How do we reduce login friction without compromising security?

Choose MFA for resistance, compatibility, and recovery

Do not treat all multifactor authentication methods as equivalent. CISA advises small and medium-sized businesses to use the strongest MFA available and aim for phishing-resistant methods. Its guidance identifies number matching as an interim improvement when phishing-resistant MFA cannot yet be deployed. See CISA’s MFA guidance for small and medium-sized businesses.

Where the environment supports it, prioritize phishing-resistant approaches such as FIDO/WebAuthn. A physical security key is one practical option, not a universal solution. CISA describes a security key as providing “the best protection against phishing and is easy to use” in its Four Cybersecurity Essentials for SLTTs. Before deploying keys, verify that the identity provider, user accounts, endpoints, browsers, and critical services support the intended setup.

Plan enrollment and recovery before rollout. Decide how users obtain and register a key, what happens if it is lost, whether a backup factor is permitted, how a key is revoked, and how workers without a supported device or reliable connectivity authenticate. Include accessibility needs and offline scenarios. A smoother sign-in flow is not a sound improvement if lost-factor recovery becomes insecure, opaque, or unavailable.

Compare methods against the workforce’s actual needs

Evaluate authentication options using the same practical criteria rather than selecting on convenience alone:

Yubico - Security Key NFC - Basic Compatibility - Multi-Factor Authentication (MFA) Key, Connect via USB-A or NFC, FIDO Certified
  • POWERFUL SECURITY KEY: The Security Key NFC is the essential physical passkey for protecting your digital life from phishing attacks. It ensures only you can access your accounts.
  • WORKS WITH 1000+ ACCOUNTS: Compatible with Google, Microsoft, and Apple. A single Security Key NFC secures 100 of your favorite accounts, including email, password managers, and more.
  • FAST & CONVENIENT LOGIN: Plug in your Security Key NFC via USB-A and tap it, or tap it against your phone (NFC) to authenticate. No batteries, no internet connection, and no extra fees required.

  • BUILT TO LAST: Made from tough, waterproof, and crush-resistant materials. Manufactured in Sweden and programmed in the USA with the highest security standards.
  • Phishing resistance and assurance level.
  • Compatibility with the identity provider, devices, browsers, and essential services.
  • Ease of enrollment and ordinary use for the people who will rely on it.
  • Backup and recovery arrangements, including lost-device cases.
  • Administrative work for inventory, revocation, and support.
  • Accessibility and availability for workers with constrained devices or connectivity.

CISA’s cited guidance supports a broad hierarchy of methods and the potential fit of security keys; it does not establish a model-by-model comparison or an organization-specific compatibility or cost estimate. Confirm those details in your own environment rather than assuming a particular key will work with every account.

What access should employees have for routine work?

Make standard permissions usable

Give employees the permissions needed for their regular responsibilities, but do not make permanent administrator rights the default. Use role-based access and least privilege so access follows job duties rather than accumulating through convenience or old exceptions. CISA’s infrastructure hardening guidance recommends role-based access, least privilege, account review, and monitoring.

Use temporary, logged elevation for exceptional tasks

When a task genuinely requires administrative access, provide a time-limited elevation path with appropriate logging instead of leaving broad privileges in place. CISA’s network-hardening red-team advisory describes just-in-time access as supporting least privilege and zero trust. Review entitlements on a recurring schedule so role changes and completed projects do not leave unnecessary access behind.

Design the request and approval flow around real work: make it clear how to request access, who can approve it, how long it lasts, and where the action is recorded. A control that is so slow or confusing that users route around it is not a well-implemented control.

Which password rules reduce burden without weakening protection?

Avoid arbitrary character-type rules and routine password rotation when there is no evidence of compromise. Such requirements can make credentials harder to manage without providing a reliable security benefit. CISA and NSA advise against these counterproductive rules and recommend supporting password managers; see their joint misconfiguration advisory.

Allowing password managers can reduce the burden of creating and remembering strong, unique credentials. CISA’s small and medium-sized business resources points to guidance on password managers. Align password policy with current NIST guidance and your organization’s obligations rather than adding complexity rules by habit. Maintain a process for changing credentials when compromise is suspected or confirmed.

How do secure defaults make security easier?

Use centrally managed identity controls and secure product settings wherever practical, so employees are not asked to discover and configure essential protections one interaction at a time. Baseline protections should be enabled by default, with exceptions deliberate and reviewable. Joint CISA and FBI product-security guidance supports baseline MFA and product security features as part of stronger default security: Product Security Bad Practices guidance.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Central defaults can also make administration more consistent: changes are applied through managed policy rather than depending on every user to choose the right setting. Keep exceptions visible, justified, and subject to review.

How should we introduce changes and check their impact?

  1. Map the work. Identify important systems, user groups, risk levels, authentication loops, access denials, and approval bottlenecks.
  2. Design authentication and recovery together. Select the strongest compatible MFA approach, then define enrollment, backups, accessibility accommodations, lost-factor recovery, and revocation.
  3. Make routine access fit routine work. Establish standard-user roles, remove standing admin privileges where feasible, and provide logged, time-limited elevation for exceptions.
  4. Remove counterproductive password rules. Support password managers and use a policy aligned with current guidance and applicable requirements.
  5. Set secure defaults centrally. Enable baseline protections and make any exceptions explicit and reviewable.
  6. Pilot with representative users. Observe completion failures, support contacts, bypass behavior, access delays, and security outcomes. These are useful measures to track; results will depend on the organization and should not be assumed in advance.
  7. Keep recovery and oversight auditable. Test recovery routes, retain appropriate logs, and ensure exceptional access is neither invisible nor permanent.
