How to Reduce Production Failures with Automated Testing

A practical guide to reducing production failures with fast, reliable automated testing, risk-based release qualification, smaller changes, staged rollouts, and consistent measurement.

Reduce production failures by running fast, dependable automated checks on every change, qualifying releases against the risks they could create, and deploying in monitored stages. Tests catch some defects before release; smaller changes and staged rollouts help limit the impact of defects that escape. No test suite can guarantee a failure-free production system.

Build fast checks into every change

Run a short, actionable set of checks whenever code is submitted or changed. Continuous integration (CI) should surface serious regressions while the change is still fresh in the developer’s mind, so the team can investigate and fix them promptly. DORA recommends curating dependable test suites and aiming for developer feedback in less than ten minutes, locally and from CI. Treat that as a target for useful feedback, not a requirement that every comprehensive integration suite finish within ten minutes. DORA’s continuous-integration guidance describes quick tests after check-ins; its test automation guidance emphasizes fast, reliable feedback.

  • Run the cheapest, most informative checks early, then add broader or more expensive checks at later stages.
  • Keep the suite reliable. Flaky failures and long waits make it harder to distinguish real regressions from test noise.
  • When exploratory testing or a production incident finds a defect, add an automated check where practical so the same regression can be caught earlier next time.

Use test layers to cover different risks

No single test type proves that a change is safe. Google’s published change process describes layered checks before a change is submitted and broader qualification before release. Match each check to a risk it can meaningfully expose.

The checks should reflect the service and the change, rather than being a checklist applied identically everywhere. Google Cloud’s descriptions of presubmit practices and qualification and rollout provide examples of this layered approach.

Make the release easier to diagnose and contain

Keep changes small

Prefer changes that are small enough to review and reason about. When a release causes degradation, a smaller change can narrow the search for the cause and make recovery easier. DORA recommends reducing batch size as part of improving delivery performance; see its software delivery performance metrics guidance.

Roll out in stages and watch service signals

Even strong development, testing, and qualification processes cannot prevent every defect from reaching production. Release in stages where your deployment system permits, and monitor relevant service signals during rollout. If a regression appears, pause or reverse the rollout according to your recovery procedure rather than continuing to expose more users. Google Cloud’s change guidance discusses staged changes and post-rollout monitoring as ways to detect problems and limit impact.

Measure failures consistently

Measure delivery stability for a particular application or service over time, alongside throughput and recovery—not as a target detached from customer impact. DORA’s current framework groups five measures into throughput and instability: change lead time, deployment frequency, failed deployment recovery time, change fail rate, and deployment rework rate. Framework definitions have evolved, so identify the framework version when comparing historical results. The 2024 DORA report and its 2024 research questions describe the measures and survey wording.

For change fail rate, decide and document what counts as a failed change, then use that definition consistently. DORA’s 2024 materials describe changes that degrade production and require remediation such as a hotfix, rollback, fix-forward, or patch. Because definitions and survey formulations can differ, do not compare figures gathered under different definitions as though they were identical.

Review trends with the cross-functional team responsible for the service. Choose a significant constraint, make a focused improvement, and check whether the result changed before selecting the next one. Metrics are signals for learning and improvement, not proof that any one test practice caused an outcome.

Use browser checks where the change warrants them

For changes that affect a website’s rendered output, add browser-level checks to verify the user-visible behavior that unit tests cannot establish by themselves. A practical test can load a representative URL, wait for a key element, and assert that expected content is present. Keep this check separate from fast unit tests if browser startup or network dependencies make it slow; run it in an appropriate integration or release-qualification stage. Treat a screenshot as evidence of rendered appearance, not a substitute for functional assertions or tests of service resilience.

Troubleshoot test and release failures

  • CI feedback arrives too late: move fast, high-signal checks earlier; separate slower qualification tests; and remove avoidable setup or dependency delays.
  • Tests fail intermittently: investigate the unstable test or dependency and restore suite reliability. A flaky result is not a dependable release signal.
  • A defect escaped despite green tests: identify the missed risk, add an appropriate regression check, and consider whether qualification should include representative workloads, infrastructure failures, capacity, or rollback behavior.
  • A rollout shows service degradation: use the staged-release monitoring and recovery process to pause or reverse exposure, then diagnose the change before proceeding.
  • Failure-rate figures cannot be compared: check that both periods use the same definition, scope, and framework version before drawing a trend conclusion.

What the evidence does—and does not—show

The cited guidance supports continuous testing, layered qualification, smaller changes, and monitored rollouts as risk-reduction practices. It does not establish a specific percentage reduction in production failures caused by automated testing alone. Google Cloud’s October 22, 2024 summary of DORA results reports associations between AI adoption and several delivery outcomes, but those figures are not estimates of automated testing’s effect and should not be used to claim that tests caused a particular failure-rate change. Can automated testing eliminate production incidents?

No. It can detect some defects earlier, but defects can still reach production; qualification, staged rollout, monitoring, and recovery practices remain necessary.

How should I interpret DORA’s change fail rate?

It is a measure of changes or deployments that degrade production and require intervention. Define the intervention criteria and service scope consistently before comparing periods.
