Use AI first on routine, well-bounded support work, then expand only when measured savings include the cost of running the system and customers still get their issues resolved. A lower cost per contact or a high containment rate is not enough: if customers need to contact you again, escalate, or correct an AI mistake, the apparent saving may not be a real one.
Start with the right definition of “lower cost”
AI does not reduce service costs automatically. It can shorten handling time, help agents find information, or resolve a suitable request without a person. It also brings implementation and ongoing operating costs, and errors can create extra work. Evaluate the whole resolution, not just the automated interaction.

A practical measure is cost per successful resolution: the full service cost attributable to a set of resolved customer issues, divided by the number of issues that meet your defined resolution standard. Include relevant AI implementation and operating costs as well as human handling, escalation, and repeat-contact work. Decide in advance what “resolved” means for your service. An answer that appears complete but leads to another contact should not automatically count as success.

| Cost per contact | Average cost associated with an incoming contact under your chosen accounting method. | Whether the customer’s issue was solved or whether another contact followed. |
| Containment | How often an interaction stays within the automated channel or avoids a transfer, according to your definition. | Whether the answer was accurate, useful, or a lasting resolution. |
| Cost per successful resolution | Cost associated with issues that meet your stated resolution criteria. | Whether quality is acceptable; pair it with customer and service-quality measures. |
| Repeat contacts and escalations | How often customers return or need a person after an AI interaction. | Why the issue recurred; inspect conversation and outcome evidence to identify causes. |
Pair efficiency measures with quality measures appropriate to the service, such as customer feedback, accuracy checks, escalation outcomes, and repeat-contact rates. Set the measurement window and resolution rules consistently before comparing AI-supported work with the existing process.

Choose the least risky AI role that can solve the problem
“AI for customer service” can mean several different things. Agent assistance, customer-facing automation, and end-to-end automated action have different costs, error consequences, and requirements for handoff. Start with a task whose limits are clear rather than trying to automate an entire service operation.
| Approach | What AI does | Key evaluation question |
|---|---|---|
| Agent assistance | Supports a human agent during service work; the human remains responsible for the customer interaction. | Does it reduce agent effort while helping the agent provide accurate, useful service? |
| Customer-facing automation | Responds directly to a customer within a defined scope and may route the customer to a person. | Can it answer reliably within scope and recognize when it should hand off? |
| End-to-end automated action | May take an action as well as communicate, with less or no human involvement in the workflow. | Can it complete the action safely, using current authoritative information, and recover from exceptions? |
For each candidate task, assess its complexity and exception rate, the consequences of an error, whether the AI can access authoritative current information, whether it can actually complete the needed action rather than merely explain it, and how well a human can take over. Tasks with ambiguous intent, sensitive consequences, changing policies, or frequent exceptions generally require more oversight than narrow, repeatable requests.
Build a baseline before introducing AI
Record how the current process performs for the specific task you intend to change. Use a consistent definition of a contact, an issue, and a successful resolution; otherwise, a post-launch improvement may reflect changed counting rules rather than better service.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →- Capture the current cost and handling effort associated with the task, including follow-up work where it can be attributed.
- Track resolution outcomes, escalations, repeat contacts, and relevant customer-quality measures alongside volume and handling time.
- Record common exceptions and the kinds of cases agents currently need to interpret or investigate.
- Where feasible, compare AI-supported work with a baseline or a holdout using the same definitions and measurement period. This is a useful evaluation method, not a claim that a particular standard requires one experimental design.
Keep different denominators distinct. Cost per contact and cost per successful resolution are not interchangeable, and containment is not a substitute for either. A change in one metric should not be described as a cost saving or quality gain in another without evidence connecting them.
Test capabilities and guardrails in stages
Do not treat a vendor demonstration or a successful sample interaction as proof that the system will perform reliably in live service. NIST’s ARIA pilot evaluation report, published November 13, 2025, distinguishes model testing, red teaming, and field testing as separate assessment levels. Its pilot involved five organizations submitting seven AI applications across three scenarios and those three testing levels. That is an evaluation model to learn from, not a customer-service prescription.

1. Test intended capabilities
Choose representative conversations for the task and check whether the system can do what it claims, using information that is current and authoritative. Include ordinary cases as well as edge cases, ambiguous requests, and sensitive situations. Test whether the system knows when information is missing or uncertain rather than presenting an unsupported answer as fact.
2. Red-team likely failure modes
Probe for invented policy, mishandled unexpected inputs, inappropriate actions, and failures to hand off when the issue is outside scope. Include attempts to make the system contradict its instructions or continue despite insufficient information. A guardrail should be tested under pressure, not assumed to work because it exists in a configuration.
NIST’s Evaluating Generative AI Technologies program page reports that, in an initial text-summarization pilot, three generators produced summaries that fooled every detector. The page does not state a date for that result, and it is not evidence about customer-service performance. It does illustrate why evaluation should examine real system limits rather than assume safeguards or detection will catch every failure.
3. Field-test in normal service conditions
Observe the system with real operating conditions and representative traffic before broad deployment. Review conversations, outcomes, failures, handoffs, and customer feedback. Compare the results with your baseline or a holdout where feasible. A field test can reveal issues that a controlled capability check misses, such as poor handoff context, uneven performance across workflows, or extra work created downstream.
Calculate whether the change is a real saving
Use the same accounting boundaries before and after launch. At a minimum, distinguish the cost of putting the system in place and operating it from the human work it may reduce. Include additional review, correction, escalation, and repeat-contact effort that the AI creates or shifts elsewhere. Attribute costs consistently to the task and time period being evaluated.

Compare the resulting cost per successful resolution with the baseline, then examine quality and workload measures beside it. If contacts are cheaper but successful resolutions fall, escalations rise, or customers return more often, the change has not demonstrated a sustainable cost reduction. Do not treat lower average handling time as proof of better service when the work may have been displaced into later contacts.

Published numbers can help frame questions, but vendor-reported results, analyst forecasts, and individual-company results are not interchangeable benchmarks.
- McKinsey Global Institute, 2023: The customer-operations excerpt reports 14% more issues resolved per hour and 9% less time spent handling an issue for one company with 5,000 customer-service agents. These are results for that company, not a representative industry average. The linked report is a hosted PDF: The economic potential of generative AI: The next productivity frontier.
- NiCE, February 12, 2026: NiCE’s announcement of its Agentic AI CX Frontline report describes double-digit reductions in cost per contact, tier-one containment above 80%, and CSAT gains up to 20% among organizations it says are deploying at scale. These are vendor-reported claims; the announcement passage does not provide enough methodological detail to establish that the outcomes generalize. Cost per contact, containment, and CSAT are different measures. Read NiCE’s announcement.
- Gartner, January 26, 2026: Gartner forecasts that GenAI customer-service cost per resolution will exceed $3 by 2030. This is a future forecast, not an observed current cost for every organization. Gartner also forecasts that AI-related regulatory changes could increase assisted-service volume by 30% by 2028. Neither figure should be used as a present-day budget assumption without organization-specific evidence. Read Gartner’s forecast and its context.
Gartner analyst Patrick Quinlan said in the January 26, 2026 release that “Full automation will be prohibitively expensive for most organizations; instead, leading organizations will use AI to drive customer engagement rather than to cut costs.” This is Gartner’s view in the context of its forecast, not an established universal outcome. Do not combine Gartner’s forecasted cost per resolution with NiCE’s reported cost-per-contact claims as if they measured the same thing.

Passing a launch test does not establish that an AI service will remain reliable. Policies, source information, workflows, traffic, and system versions can change. Define who reviews service outcomes and failures, what triggers investigation, and how the team can pause or narrow automation if quality degrades.
NIST’s March 9, 2026 report on challenges to monitoring deployed AI systems describes post-deployment monitoring as fragmented and identifies, among other categories, functionality monitoring (whether the system continues to work as intended) and operational monitoring (whether infrastructure maintains consistent service). Apply both ideas: check the customer-facing behavior and the reliability of the service supporting it.

- Keep a clear route to a human for out-of-scope requests, customer need, low confidence, or business risk.
- Expand the automated scope only when cost per successful resolution and quality evidence together support the change.
The decision rule is straightforward: retain or expand AI where it demonstrably reduces the full cost of successful service without worsening customer outcomes; narrow, redesign, or stop it where the evidence does not support that result.
Frequently Asked Questions
Can a vendor’s containment rate be compared directly with another vendor’s?
Not reliably unless both vendors define containment the same way, use comparable traffic and time windows, and report what happened after the interaction. One system may count a session that ended without transfer as contained even if the customer returned later. Compare the definition and downstream resolution evidence, not just the headline percentage.
Do results from an agent-assist pilot prove that customer-facing automation will work?
No. Agent assistance keeps a person in the interaction, while customer-facing automation must communicate directly with the customer and recognize when to hand off. End-to-end automated actions add further risks. Evaluate each role in the workflow where it will actually be used.
What should we do when AI reduces handling time but customer outcomes get worse?
Treat that as a failed trade-off, not a cost win. Inspect the conversations and downstream contacts to find whether answers are inaccurate, cases are being prematurely closed, or handoffs are losing context. Narrow the task or correct the failure before considering expansion.
