Redesign customer support around getting customers to a reliable resolution—not simply sending the first reply sooner. A fast acknowledgment is useful, but it is not a solution if the customer must repeat the problem, gets passed between teams, or cannot find relevant self-service guidance. Improve speed by fixing the work behind the response: understand why people contact you, make common answers easy to find, route cases to the right skills, and keep a clear path to a person.
Start with resolution, not the first-reply stopwatch
First response time is one useful measure, but it captures only the interval to an initial reply. Zendesk defines first reply time as the time from ticket creation until a human agent’s first reply; its guidance also says targets should reflect industry and customer expectations. Zendesk’s metric guidance is operational advice from a vendor, not an independent standard.

A quick acknowledgment can reassure a customer that a request arrived. It can also disguise a slow or unsuccessful journey if the reply is automated, irrelevant, or followed by repeated questions. Pair speed measures with the time to final resolution, the number of interactions, repeat contacts or reopened cases, first-contact resolution, customer feedback, and self-service completion. Interpret the measures together: fewer incoming tickets, for example, do not by themselves show that customers are succeeding.
Map what customers are trying to accomplish
Group support contacts by intent and outcome, then examine how they move through the service process. Look for common, solvable needs, but also identify urgent or complex cases that need judgment, account-specific action, or reassurance.

- Record where customers start and which channel they use.
- Identify transfers, repeated explanations, reopened cases, and requests that stall while an agent searches for an answer.
- Compare the stated issue with what resolved it, so categories reflect customers’ actual work rather than only internal team structure.
- Note whether the customer completed the task, not just whether a ticket was closed.
This map helps distinguish a genuine need for faster handling from a process defect that makes customers contact support more than once.
Make self-service solve problems rather than deflect contacts
Self-service can be convenient, but availability alone is not success. In a Gartner survey of 5,728 customers conducted in December 2023, 73% said they used self-service at some point in their service journey, while only 14% of customer-service issues were fully resolved there. For issues customers described as “very simple,” the full-resolution rate was 36%. Gartner published the findings on August 19, 2024. Gartner’s survey release reports customer responses; these are not universal benchmarks.
In the same survey, 43% of customers who began in self-service said they could not find content relevant to their issue, and 45% said the company did not understand what they were trying to do. A failed self-service path can add effort if a customer then has to explain the issue again to an agent. Design help around customer intents and the next action needed, and provide a straightforward handoff when an article or automated flow does not resolve the problem.

Do not compare those customer-issue results directly with Gartner’s separate figure that customer-service leaders reported an average self-service resolution rate of 41%. That figure came from a different research population and measure, in a research abstract published March 21, 2024. The same abstract said 25% of customer-service leaders had not committed resources to continuously improve and update self-service after launch. Gartner’s self-service research abstract underscores why content needs ongoing ownership, not just a launch date.
Maintain the knowledge customers and agents use
Prioritize content for frequent issues that customers can reasonably solve themselves. Make it searchable using the language customers use, keep steps accurate, and give every important article an owner and review process. When a case reveals missing or incorrect guidance, capture the correction as part of resolving it. Agents also need access to the same current knowledge in their workflow; otherwise, customers and staff may be working from different answers.
Route each case to the right help
Routing should match the issue to the skills and authority needed to resolve it. Give the receiving agent the customer’s prior context, actions already taken, and relevant knowledge so the customer does not have to start over. Review cases that bounce between teams or require agents to search repeatedly: these are practical signals of poor categorization, missing context, or knowledge gaps.

The available evidence does not establish a controlled causal estimate for a particular routing or knowledge intervention, so treat these changes as operational improvements to validate—not guaranteed percentage gains.

Use automation selectively and keep human help reachable
Automation is a fit for clear, low-risk, repeatable tasks and for collecting useful context before a handoff. It is a weaker fit when an issue is ambiguous, consequential, account-specific, or requires judgment. Provide an understandable way to reach an agent, and escalate when automation is uncertain or the customer asks for help.
Technology rankings show adoption priorities, not proof of customer outcomes. In a Gartner survey of 265 customer-service and support leaders conducted in April and May 2025, live chat, self-service portals, and knowledge-management systems were described as solidifying their position among important technologies; AI agents were outside leaders’ top ten at the time and in the two-year outlook. Gartner published the release August 27, 2025. The survey release reflects leaders’ reported priorities, not a finding that any channel causes better results.

Customer preference is another reason not to make AI a compulsory first step. In a Gartner survey of 3,566 B2B and B2C customers conducted in February and March 2026, 87% said access to a human agent was essential when companies use generative AI for customer service. Gartner published the result August 4, 2026. Eric Keller, Senior Director Analyst in Gartner’s Customer Service & Support Practice, said: “Service leaders should not use GenAI as a mandatory first step for every issue.” Gartner’s 2026 survey release gives the survey context; the finding is not a universal preference measurement for every customer or situation.
Pilot changes and measure the whole journey
Test changes on a limited set of intents or through a controlled rollout where feasible. Compare what happens before and after, or between comparable cohorts, and check both service quality and operational effects before expanding. A useful scorecard includes:
- First human reply time by channel, plus time to final resolution.
- Interactions or replies per issue, first-contact resolution, and repeat-contact or reopen rate.
- Customer satisfaction or effort feedback, alongside whether self-service tasks were completed.
- Transfers, unresolved cases, and agent effort spent searching for knowledge.
- Whether customers can access an appropriate channel and reach a person when needed.
Set targets against customer expectations and the type of issue. Do not optimize one speed measure in isolation: a shorter first-reply interval is not an improvement if resolution takes longer, repeat contacts rise, or customers lose access to appropriate human support.
