Redesign the workflow first; add AI only if it solves a problem that remains. Start by agreeing on the outcome, map how work actually moves—including handoffs and exceptions—remove needless steps, and design the simplest workable process. Then decide which tasks belong to people, conventional automation, or AI, and pilot the change against a measured baseline.
1. Define the outcome and process boundary
Describe what should improve for a customer, employee, or the business. Define the process from its trigger through completion, and identify the pain that makes it worth changing. “Add an AI assistant” is a proposed intervention, not an outcome.
Record a baseline using a small set of measures tied to the goal. Depending on the process, that might include speed, cost, quality, or experience. Microsoft Learn recommends framing process impact in these terms and comparing results before and after a change (Microsoft Learn: Agentic AI maturity model – Business strategy).
2. Map the work as it happens
Walk through representative cases with the people who do the work. Capture the steps, owners, decisions, handoffs, queues, systems, rework, and exceptions. Compare what you observe with written procedures and operational records when available. A documented process may show the intended route, not the route people use to get the job done.

Do not map only the happy path. Informal workarounds, waiting, duplicate entry, and cases that need a different route can determine whether an automation will help or simply move the problem. Microsoft Learn says effective mapping starts with what happens today, rather than what is merely documented or intended. IBM likewise advises combining process data with human insight: workflow logs can reveal activity, but not every need behind it (Microsoft Learn; IBM Think: Stop automating blindly).
3. Challenge each step before automating it
For every step, ask whether it is necessary, whether it adds value, and whether it exists to compensate for a policy, data, or ownership problem upstream. Look for redundant approvals, repeated information entry, avoidable checks, and work that can be removed by fixing the source of the problem.
Separate routine cases from unusual ones that need specialist knowledge or judgment. IBM’s process-analysis guidance and healthcare workflow example describe how holistic review can uncover redundant tasks and support separate routes for standard and more complex cases. That is a prompt to examine routing—not a rule that every organization needs multiple paths (IBM Think; IBM Redbooks: A Guide to Lean Healthcare Workflows).

The labels and order used for improvement frameworks differ. IBM has described approaches including “eliminate, automate, standardize, yield” and, in its AskHR case, “eliminate, simplify, automate.” The common lesson is more useful than any single acronym: remove unnecessary work before deciding what to automate (IBM Think: Faster not Better; IBM: Transforming HR support with agentic AI).
4. Design the future workflow before choosing tools
Sketch the simplest useful process that can meet the intended outcome and the organization’s constraints. Follow the work end to end: removing a task from one team may create a queue, extra review, or rework for the next. Microsoft says its own largest gains came from redesigning how work flows across people, process, and technology, rather than treating isolated tasks as the whole problem (Microsoft: What we’ve learned from Microsoft’s own AI transformation).
Assign each remaining task to a person, deterministic automation, or AI based on its characteristics. Stable, explicit rules may suit ordinary automation. AI may be worth considering where language or pattern handling is needed, but its inclusion should depend on the task—not on an assumption that every redesigned workflow needs it.

The available guidance supports process redesign and human–AI collaboration; it does not establish an independent, current comparison of specific automation products. Choose tools only after the workflow and task boundaries are clear (Microsoft Learn; IBM Think: 5 practical ways to scale AI that actually deliver business value).
5. Make human responsibilities and escalation explicit
Before deployment, specify which cases AI may handle, what conditions require escalation, who reviews consequential actions, and who takes responsibility when the system fails or cannot proceed. Decide how exceptions return to the workflow and how staff can correct a mistake.

6. Prepare data, access, and ownership
Name the authoritative source for information the workflow depends on, the owner of each step, and the systems an AI component can read or change. Set access to match its assigned role. Define who monitors failures, handles exceptions, and keeps the process current.
Microsoft reports that its cloud supply-chain group established a single source of truth before deploying purpose-built agents. This is a company-reported design choice, not a guarantee that the same platform or pattern will suit another organization (Microsoft).
7. Pilot the redesigned workflow and revise it
Test the changed process on representative routine cases and the exceptions identified in the map. Compare its results with the baseline on the measures chosen for the intended outcome. Also monitor errors, escalations, rework, and user experience so a headline speed or cost measure does not hide a worse result elsewhere.

- Set the comparison: Record the baseline and define what result would count as meeting the goal.
- Run representative cases: Include normal work and cases that test the escalation and recovery paths.
- Observe the whole flow: Check handoffs, queues, exceptions, and downstream effects—not just the automated task.
- Revise where evidence points: Adjust a weak handoff, unclear ownership, poor data input, or unsuitable automation boundary, then test again.
Microsoft Learn recommends before-and-after comparison, and Microsoft’s Business Operations account describes testing and iteration. Neither supports claiming an improvement for a different organization without its own measured baseline and result (Microsoft Learn; Microsoft Inside Track).
8. Scale only when the workflow earns it
If the pilot meets its goals, document the process, owners, controls, exception routes, and review cadence before expanding it. Standardize steps where consistency helps; keep explicit paths for cases that need different handling.
Microsoft reported deploying more than 100 purpose-built agents across planning, sourcing, fulfillment, and logistics in its cloud supply-chain account. That is Microsoft’s implementation count, not a target or evidence that another organization should deploy a similar number (Microsoft, 2026).
What the examples do—and do not—show
IBM and Microsoft provide practical guidance and describe their own implementations. Those accounts can illustrate design choices, but they are not independent evaluations of expected gains for another organization. The sources do not establish a topic-wide, independent performance figure for redesigning work before AI. Assess the case in front of you with its own baseline, pilot results, and operating requirements.
