Start with the outcome employees should gain
Begin by stating the operational problem in plain language. Examples include drawings being stored in several places, RFIs waiting in email, daily reports arriving late, inspections lacking a consistent record, or change information being re-entered in multiple systems. Connect the new software to a measurable improvement employees can recognize: less duplicate entry, faster access to the current drawing, clearer responsibility for an unanswered question, or fewer end-of-month searches for project records.

Say which application becomes the record for drawings, where a superintendent will submit a daily log, who will create an RFI, how an approver will be notified, and what happens to the old spreadsheet or shared folder. Also state what is not changing, such as contractual approval authority or the safety escalation process.

Use a short change statement in briefings, supervisor meetings and written updates:
- Reason: the current process creates a specific delay, risk or rework.
- Change: a named workflow will be performed in the new system from a defined date.
- Benefit: employees gain a concrete improvement in speed, visibility, accuracy or accountability.
- Expectation: each role will receive practice and a clear route for help before required use.
Ivana Tudja, described by Autodesk University as a BIM and digital engineering lead at Mace Group, summarizes the employee perspective this way: “The key thing to win them over is to make clear that you’re not trying to create more work for them and to show benefits they can gain by changing the way they work.” Avoid promising that every feature will save time. Describe the specific task and evidence you will use to judge whether it improved.
Put accountable people around the rollout
A steering committee can offer advice, but named individuals must own decisions and follow-through. A useful structure separates sponsorship, implementation management, subject-matter advice and user representation.
Executive sponsor
The sponsor is a senior leader who publicly backs the outcome, resolves cross-department conflicts and protects time for training. The sponsor should not be the person employees wait on for every configuration question. At launch, the sponsor should explain why the company is changing, approve the minimum required workflows and reinforce that managers must release employees to attend training.
Implementation lead
This person coordinates the plan day to day: requirements, configuration decisions, data and integration dependencies, communications, training dates, readiness checks and issue escalation. Give the lead authority to maintain one decision log and one current rollout calendar. If the lead has other duties, assign deputies for field operations, project controls and administration rather than leaving coverage implicit.
Internal advisors and champions
Choose respected employees who understand existing procedures and can answer practical questions. A project manager, superintendent, coordinator, estimator and finance or commercial user may each expose different impacts. Champions should test workflows, challenge unclear instructions, attend early sessions and report recurring obstacles. They are not unpaid help-desk staff; define their time, escalation path and limits.
End-user representatives
Include people from offices, active jobs, different shifts, business units and varying levels of technical confidence. Representatives should review terminology, examples and timing before materials are finalized. Include subcontractor-facing roles when external parties will submit information or receive notifications. Procore’s implementation guidance distinguishes senior sponsorship, implementation advisors and end-user representatives; that separation is useful even when your organization uses different titles.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsMap people to the workflows they actually perform
Build a role-and-workflow inventory before writing a training schedule. A feature list tells you what the software can do; a workflow map tells you what employees must do to complete a job.

| Inventory item | Questions to answer | Output |
|---|---|---|
| Role and location | Who performs the task, on which project or site, and on what shift? | Affected-user list with managers and contact details |
| Current process | What triggers the task, which tools are used, and who approves or receives the result? | Simple current-state sequence |
| Future process | What will be created, reviewed, notified, approved or reported in the new system? | Future-state workflow and ownership |
| Readiness need | What knowledge, practice, access, device, connectivity or language support is needed? | Role-based training and support requirements |
| Success evidence | How will you know the task is being completed correctly and on time? | Adoption and quality measures |
For each workflow, record the minimum successful behavior. For a drawing process, that might be finding the current revision, marking it up, sharing it with the right people and acknowledging the update. For an RFI, it might be creating a complete question, attaching evidence, routing it to the correct reviewer and recognizing the response. Do not train every employee on every feature when their job does not require it.
PTC’s general software-adoption guidance recommends a rollout plan that names users, roles, communications, training delivery, trainers and support. Although that guidance is not construction-specific, the planning principle applies: every affected role should have a defined preparation path rather than a generic invitation to “learn the system.”
Choose a rollout sequence that your projects can absorb
Construction work is already segmented by project, office, market and start date, so use that reality when sequencing. A single launch can be appropriate for a small, uniform operation with spare support capacity. A phased launch reduces the number of simultaneous changes but requires temporary coexistence rules and disciplined feedback.
| Sequence | When it can work | Main advantage | Main risk to control |
|---|---|---|---|
| Pilot project | One project has a ready manager, representative workflows and time for learning. | Produces concrete lessons before expansion. | Pilot practices may not fit other sectors or project types. |
| Office or region | Local leadership and processes are similar within each office. | Support teams can concentrate on one geography. | Projects spanning offices may use two processes. |
| Business unit or market sector | Commercial, civil, residential or other units have distinct workflows. | Training can use familiar terminology and examples. | Shared functions may need to support several versions at once. |
| Project start date | New projects can adopt before mobilization while active projects finish on the old process. | Limits disruption to projects already underway. | Long-running projects may remain on legacy tools for an extended period. |
| Workflow or module | A narrow process, such as drawings or daily logs, is stable and high value. | Employees absorb one behavior at a time. | Dependencies between modules can create duplicate entry. |
Compare options using the conditions that matter in your organization: disruption to active projects; similarity of workflows within the group; readiness of local managers and champions; time available for training before required use; support coverage across sites and shifts; data-migration and integration dependencies; and the ability to capture feedback before expanding.
Procore describes office, business-unit or market-sector, and project-start-date approaches for introducing its platform, and separately advises phased introduction when a system contains too many functions to adopt effectively at once. Those are vendor examples, not universal rules. Select a sequence only after checking project commitments, contractual reporting, staffing and support capacity.
Prepare field teams differently from office teams
Field staff and office staff may use the same system but face different time, connectivity, device and workflow conditions. Do not assume that an office webinar is adequate preparation for a superintendent who needs to record an event between site activities.
Office and project-controls users
Use realistic project records and approval chains. Practise searching, permissions, document naming, transmittals, RFI review, submittal status, change tracking and reporting only when those processes are in scope. Show how the new record interacts with existing finance, scheduling or document-control obligations. Give coordinators time to repeat the task without an instructor and to resolve an intentionally incomplete example.
Superintendents and site staff
Train around the moments when work is documented: morning planning, delivery, inspection, safety observation, issue escalation, daily reporting and end-of-shift handoff. Demonstrate the shortest acceptable path, then practise exceptions such as an unavailable attachment, a rejected inspection or a late network connection. Provide a compact job aid with the exact sequence and the name of the help route. Arrange a field-based practice session rather than requiring all learning at a desk.

Subcontractors and external participants
Decide which external parties must submit, review or only receive information. Explain account creation, notification expectations, document standards and the consequence of missing a required action. Training subcontractors has historically been reported as one of the more difficult implementation stages, so schedule it early enough to correct access and responsibility problems before a contractual deadline. Do not assume that an internal champion can support every external company.
Managers and approvers
Managers need a separate view of queues, overdue actions, approvals and exception handling. If leaders continue accepting email or informal records for work designated to the new system, employees receive conflicting signals. Show managers how to reinforce the process without turning every mistake into a disciplinary event.
Design training around tasks, practice and reference material
A training plan should state who attends, what they must perform, who teaches it, when it occurs, how attendance is recorded and where help is obtained. Use a sequence that moves from explanation to demonstration to guided practice to independent completion.
Recommended Free Tools
- Explain the workflow. State the business reason, trigger, owner, required information, approval and resulting record.
- Demonstrate a complete example. Use a realistic drawing, RFI, daily log, inspection or change scenario rather than a tour of menus.
- Let users practise. Provide a safe training environment or clearly marked test project. Ask learners to complete the task without the instructor taking control.
- Test the exception. Include a missing attachment, wrong recipient, rejected approval, duplicate record or late response.
- Confirm competence. Use a short scenario or checklist. Attendance alone does not show that a user can complete the work.
- Leave a job aid. Provide screenshots or numbered actions, definitions of local terms, escalation contacts and the date when the procedure takes effect.
Ivana Tudja’s guidance emphasizes hands-on training focused on an employee’s role, noting that successful users can become strong allies on a project. TxDOT’s public construction-management resources illustrate a useful mix of virtual demonstrations, recordings and task-level job aids. Adapt the delivery to your workforce; those examples do not establish one required format or device.
Schedule training close enough to go-live that people remember it, while leaving time for practice and access correction. Offer repeated sessions for shifts and remote sites. Record demonstrations for reference, but do not make recordings the only option for people who need interaction or cannot reliably stream video.
Make access, data and integrations part of readiness
Employees cannot practise a workflow they cannot access. Before training, verify that each participant has the appropriate account, role permissions, project assignment and authentication method. Use test records that do not expose confidential information unnecessarily. Confirm whether mobile or offline behavior changes the steps and document what users should do when synchronization is delayed.
Check dependencies with owner or customer systems, accounting, scheduling, document repositories and identity management. The Autodesk and FMI 2020 report identified integrating with technologies used by customers and owners as a challenging implementation area; that historical observation is a warning to test interfaces and responsibilities, not a current industry benchmark.

Run a controlled go-live
Use a readiness review one to two weeks before required use, then repeat a smaller check immediately before launch. A practical checklist includes:
- The in-scope workflows and effective date are written in plain language.
- Every affected role has an owner, training session and support route.
- Users can sign in and see the correct project and permissions.
- Training examples use approved templates, naming rules and approval paths.
- Field teams know how to work during weak connectivity or an unavailable device.
- Migration, integration and legacy-system cutover responsibilities are assigned.
- Managers know which behavior is mandatory and which errors require escalation.
- A help channel, response target and issue log are visible to all participants.
- A rollback or pause decision has an owner and objective trigger.
At launch, place a champion or implementation lead near the highest-risk workflows. Hold brief office and field check-ins during the first days rather than waiting for a monthly meeting. Record issues by workflow, role, project and severity. Distinguish a software defect from an unclear procedure, missing permission, training gap or process decision; each requires a different fix.
Support adoption after launch
Go-live is the start of operational learning. Establish a recurring review during the first month and at a longer interval thereafter. Examine both activity and quality: completion of required records, time to respond, overdue approvals, duplicate entries, rework, support questions and feedback from project teams. A high login count does not prove that a workflow is being completed correctly.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Use a simple feedback loop:
- Collect questions and failed-task reports in one searchable location.
- Group them by root cause instead of answering the same symptom repeatedly.
- Update the procedure, job aid, configuration or integration owner.
- Tell affected users what changed and when.
- Recheck the workflow on a live project.
- Share useful improvements and recognize teams that model the new process.
A Procore-published KBD Group case study describes usage reporting, employee recognition, continuing training and a committee spanning roles. Treat that as one customer’s reported approach, not proof that the same tactics produce a particular adoption rate. The transferable idea is to keep governance and learning active after the initial sessions.
Handle resistance without dismissing legitimate friction
Resistance can signal fear of extra work, a real workflow defect, limited access, unclear accountability or fatigue from overlapping initiatives. Ask what task is harder, what information is missing and what consequence the employee expects. Then respond with a specific change: remove duplicate entry, clarify who approves, fix permission, shorten the job aid or adjust the sequence.
Do not rely on incentives or slogans to compensate for an unusable process. Leaders should model the required record, stop accepting parallel informal channels when the new process is ready, and provide a fair transition for people who need additional practice. Escalate repeated non-use only after access, training, workflow clarity and support have been checked.
Use historical statistics carefully
Autodesk and FMI’s How We Build Now: Tracking Technology in Construction 2020 report includes chart labels of 18% for “Developing a rollout plan” and 22% for “Overcoming internal resistance to change.” The extracted chart text does not preserve the complete mapping of every value, and the report is historical. These figures should not be presented as a 2026 estimate or as a universal measure of construction companies. The report’s narrative also identifies subcontractor training, site-staff training and integration with owner or customer technologies as challenging stages, without a dependable percentage for those statements in the available passage.
When to use outside implementation help
Internal ownership is still necessary, but an external implementation consultant or role-based training provider can help when the organization lacks capacity to map workflows, build materials, configure integrations or cover multiple sites and shifts. Define the engagement around deliverables: a signed workflow map, role matrix, training plan, practice environment, readiness criteria, support model and knowledge transfer to internal champions.
Best Value
Ask prospective providers how they will observe field work, handle subcontractor participation, protect project data, document decisions and measure competence. Avoid outsourcing accountability for business decisions. Your leaders and users must decide which process is authoritative, which projects go first and what evidence is sufficient to expand.
A practical 90-day preparation pattern
The exact calendar depends on project timing, but this pattern helps expose missing work:
| Period | Primary work | Decision gate |
|---|---|---|
| Weeks 1–2 | Define the problem, desired outcomes, scope, sponsor and implementation lead. Identify affected projects and roles. | Is the reason for change specific enough for an employee to understand? |
| Weeks 3–5 | Map current and future workflows, dependencies, permissions and migration. Select champions and representatives. | Can each in-scope task be assigned to a role with a measurable successful outcome? |
| Weeks 6–8 | Build role-based materials, job aids, practice data and communications. Test integrations and access. | Can representative users complete the workflow and recover from an exception? |
| Weeks 9–10 | Deliver repeated training, resolve access issues, confirm cutover and publish support routes. | Are users trained before the date when work becomes mandatory? |
| Weeks 11–12 | Launch the selected group, provide floor support, log issues and review early usage and quality. | What must be fixed before the next project, office or workflow expands? |
Some rollouts need more than 90 days, particularly when projects are active, integrations are complex or external participants are numerous. The value of the pattern is not the number of weeks; it is the explicit gates that prevent a technical launch from outrunning employee readiness.

Frequently Asked Questions
How do we get employees ready for new construction software?
Explain the operational problem and expected benefit, map each role to the workflows it must perform, provide hands-on practice with realistic project examples, verify access before launch, and maintain a visible support and feedback process after go-live.
How should we train field teams before rollout?
Train at the point of work using short, role-specific demonstrations and practice. Cover daily logs, drawings, inspections or other in-scope tasks, then rehearse exceptions such as missing attachments, rejected approvals and weak connectivity. Provide a numbered job aid and a named help route.
Should a construction software rollout be phased?
Phasing can limit the amount of change absorbed at once, but it is not automatically best. Compare a pilot, office, business-unit, project-start-date or workflow sequence against project disruption, workflow similarity, training time, support coverage, dependencies and feedback capacity.
How can leaders tell whether adoption is working?
Review workflow completion and quality, not logins alone. Track required records, overdue actions, duplicate entry, rework, response times, support questions and user feedback, then adjust procedures, training, configuration or sequencing based on the root cause.
