Calculate SLA adherence as SLA targets met ÷ SLA targets applied × 100 for a defined reporting period. Publish the numerator, denominator, target type, and clock rules with the percentage: a result based on individual targets is not necessarily comparable to one based on tickets or conversations, and first-response adherence is not the same as resolution adherence.
What SLA adherence measures
A service-level agreement (SLA) sets a time-based expectation for support, such as replying to a customer or resolving a case. Zendesk defines an SLA policy as an agreed measure of the response and resolution times a support team delivers to customers (Zendesk documentation).

Adherence is the share of eligible SLA obligations completed within their deadlines. It is a threshold measure: each target either met its deadline or missed it under the rules you define. It is not an average response time. A good average can coexist with a meaningful number of late cases, so report time distributions separately from the hit rate.

- Adherence rate: SLA targets met ÷ SLA targets applied × 100.
- Miss rate: SLA targets missed ÷ SLA targets applied × 100.
For example, if 180 eligible targets started in a period and 162 were met, adherence is 162 ÷ 180 × 100 = 90%. The miss rate is 18 ÷ 180 × 100 = 10%. These figures are meaningful only if the team states what counts as an applied target and how the cohort is assigned to the period.
Choose the reporting unit
Decide whether the denominator is each individual SLA target, each ticket, or each conversation. A case can carry more than one target—for example, a first-response target and a resolution target—so target-level and case-level rates answer different questions. A target-level result treats each obligation as an observation; a case-level result needs a stated rule for how a case with multiple targets is counted.
Intercom’s documentation illustrates why the unit must be explicit: its custom-report definitions count SLAs applied and hit, while its SLA report describes the percentage of conversations meeting an SLA. Do not assume those are interchangeable measures (Intercom SLA report documentation).
Fix the cohort rule
A practical approach is to include every eligible target whose clock started during the reporting period, then count whether each met its deadline. Another possible cohort is targets breached during the period. These rules produce different populations, especially near period boundaries. Intercom documents different timestamp anchors for applied/hit and missed SLA counts, so inspect the report definition before comparing those counts or recreating them in another system.
Show the raw counts beside the percentage—for example, “162 of 180 targets met (90%)”—and state the period and filters. A percentage without its denominator conceals volume and can make small samples look as conclusive as large ones.

Keep response and resolution promises separate
First response, later responses, and resolution are distinct obligations. Do not combine them into one adherence score unless there is a documented weighting method, and retain the component rates alongside any composite.
| Target | What it measures | Definition detail to state |
|---|---|---|
| First response | Time until the first qualifying agent reply. | Zendesk describes first reply time in a typical workflow as running from ticket creation to the first public agent comment. Intercom describes first response as the teammate’s reply to the customer’s first message; each conversation can meet or miss that target once. |
| Subsequent response | Time until an agent replies after a later customer message. | Intercom calls this next response time. Zendesk’s next reply metric starts at the oldest unanswered customer comment and stops at the next public agent comment. |
| Resolution | Time until the selected solved, closed, or resolved endpoint. | Name the exact endpoint and state how reopened cases count. Zendesk distinguishes requester wait, agent work, and total resolution; its documented total-resolution rules include Pending time and exclude time after solve when a ticket is reopened. |
These definitions come from the vendors’ own products, not an industry-wide standard. Zendesk documents distinct reply and resolution metrics (Zendesk SLA metrics); Intercom documents first and next response as well as close/resolve measures (Intercom SLA report documentation).

Document the clock and eligibility rules
The same nominal target can produce different results depending on when its clock runs and which cases qualify. Before publishing a rate, specify each of these choices:
- Eligible cases: Identify included customer groups, ticket types, priorities, and channels, and document exclusions.
- Calendar: State whether deadlines use calendar time or business hours, the operating schedule, and the applicable time zone.
- Start event: Name the event that starts the timer, such as ticket creation or a customer’s subsequent message.
- Qualifying action: Define the action that satisfies the target. For a public-reply target, an internal note is not equivalent to a public agent comment.
- Pauses: List the statuses that pause the clock and when it resumes.
- Automatic messages: State whether auto-replies count as a response under the chosen system and configuration.
- Completion and reopening: Define the endpoint—such as solved, closed, or resolved—and how reopened cases are treated.
- Counting unit: State whether the report counts tickets, conversations, or individual targets.
These are operational definitions, not minor reporting settings. Zendesk documents metric-specific activation and pause behavior, and notes that a ticket needs a value in the system Priority field for an SLA policy to apply. Its first-reply definition also distinguishes public comments from internal notes (Zendesk SLA metrics; Zendesk SLA policy behavior).
Build a report that explains the rate
A useful adherence report should let a reader see the result, the population behind it, and where misses occur. Include:

- Reporting period, cohort rule, filters, and clock schedule.
- Eligible case volume and number of SLA targets applied.
- Targets met and missed, with adherence and miss rates.
- Separate rates for first response, later response, and resolution where those targets are in use.
- Trend over time and miss distribution by hour or day, where available.
- Useful operational segments—such as priority, channel, team, time of day, or customer tier—if those fields are captured consistently.
Intercom documents target counts, time distributions, trends in targets hit, and hourly distributions of missed targets; its guidance also calls for attention to reporting-period and filter details (Intercom SLA report documentation; Intercom report guidance). Zendesk describes SLA dashboards for measured metrics (Zendesk SLA reporting).
Use patterns to guide investigation, not claim causes
If misses cluster in a particular hour, priority, channel, or team, compare that pattern with staffing coverage, schedule settings, routing, backlog, handoffs, and the strictness of the target. The cluster is a lead for investigation, not proof that any one factor caused the misses. Check operational records before changing staffing or policy.
What platform reports can—and cannot—tell you
Support platforms implement targets and reports differently. Compare them on the rules that matter to your policy rather than treating a vendor’s metric name as a universal definition.
| Comparison point | Why it matters | Documented examples |
|---|---|---|
| Target types | Confirm support for first response, subsequent replies, updates, resolution, or group ownership as needed. | Zendesk documents distinct reply and resolution metrics; Intercom reports first and next response and close/resolve measures. |
| Clock behavior | Check business schedules, pause conditions, reopening, and eligibility rules against the policy you intend to measure. | Zendesk documents metric-specific activation and pause behavior and priority requirements for policy application. |
| Reporting unit | Determine whether the report counts individual targets or cases with one or more targets. | Intercom’s custom-report definitions and SLA report describe different reporting units. |
| Diagnostics | Check whether managers can inspect counts, trends, filters, and when misses occur. | Intercom documents trends and hourly miss distributions; Zendesk describes SLA dashboards. |
| Plan availability | Features and restrictions can depend on plan and product configuration. | Zendesk documents plan limitations for group SLAs; current account availability should be checked against its documentation. |
Use sample records to validate a platform report against your written policy before using it for decisions. Vendor documentation describes product-specific behavior, not a universal ranking or a single industry definition.

How do you calculate SLA adherence in customer support?
Divide the number of eligible SLA targets met by the number of eligible SLA targets applied in the same defined cohort, then multiply by 100. State whether the unit is a target, ticket, or conversation.

Is SLA adherence the same as average response time?
No. Average response time summarizes elapsed time; adherence counts whether targets were completed before their deadlines. Report the two measures separately.
Should response and resolution adherence be combined?
Usually report them as separate rates because they measure different stages. If you publish one composite, explain its weighting and keep the component rates visible.
Is there a universal customer support SLA adherence benchmark?
The vendor documentation cited here does not establish an independently sourced, industry-wide benchmark. Compare results with your own clearly defined targets and consistent historical cohorts rather than treating one vendor’s metric definition as a universal standard.
Why can two SLA reports show different rates for the same period?
They may count different units, assign records to periods using different timestamps, apply different eligibility filters, or use different clock, pause, and reopening rules. The report definition and configuration determine which population the number represents.
