Measure a vertical AI deployment against the business process it changes—not against activity in a pilot. Define one use case, record a representative baseline, choose how to attribute changes, and compare realized benefits with the full cost of building, integrating, operating, and governing the system. Track adoption, quality, reliability, and risk alongside financial results, then use regular decision gates to refine, expand, or stop the deployment.
Start with one use case and a business owner
Define the workflow, the people or transactions affected, the task or decision the AI changes, and the phase being measured. Name a process owner who can act on the results, with finance and technical teams contributing their relevant data. A company-wide label such as “AI transformation” is too broad to produce a credible ROI calculation.

Write down the intended outcome in operational terms. For example, a claims team might aim to reduce handling cost per claim while maintaining decision quality; a manufacturer might target less unplanned downtime without increasing safety incidents. KPMG recommends a targeted use case with a practical metric and baseline (KPMG Australia’s AI ROI guidance).
Connect the business goal to process measures
Build a short value-driver chain: strategic goal → operational lever → financial or strategic result. This makes it possible to test whether the AI affected the process and whether that process change mattered to the business.

Choose measures that fit the use case rather than assuming every deployment should reduce headcount or generate immediate revenue. Cigref recommends value-driver trees for vertical AI initiatives (Cigref’s assessment of generative and agentic AI ROI).
Set the baseline and measurement window before rollout
Record the existing process over a period representative of normal operations. Depending on the use case, the baseline may include transaction volume, labor or service cost, throughput, cycle time, quality, rework, customer outcomes, or the relevant business result. State how each metric is defined and where its data comes from.
Set the measurement period and success targets in advance. Allow for ramp-up: staff training, workflow changes, and gradual adoption may delay a business effect. Account for seasonality and unusual demand where relevant. AWS notes that deployment may require a ramp-up period before business metrics are affected (AWS’s guide to calculating AI ROI).

Choose a credible way to attribute change
A result that improves after launch is not automatically a result caused by AI. Where practical, build a comparison into deployment: use a control group, matched comparison, A/B test, or staggered rollout. Record the design, its limitations, and concurrent changes such as staffing, policy, demand, or process redesign. McKinsey recommends embedding attribution into rollout, including A/B testing or staggered deployment (McKinsey’s guidance on measuring and realizing AI value).

If a controlled comparison is impractical, compare against the documented baseline and be explicit that other factors may explain some of the movement. Do not present a simple before-and-after difference as proof of causation.
Count the full lifecycle cost
Include the costs needed to make the deployment work in the real workflow, not just the model or software bill. Assign costs to the use case where possible, and state the allocation method when shared infrastructure or staff support multiple projects.
- Development, engineering, data preparation, and evaluation
- Integration with existing systems and workflow redesign
- Infrastructure, cloud, licenses, inference, and training
- Change management, staff training, and human review
- Security, risk management, compliance, and monitoring
- Maintenance, upgrades, and eventual retirement where material
Cigref estimates that hidden transformation costs—including risk management, compliance, security, and change management—can account for 30–40% of total costs. That is Cigref’s estimate, not a universal benchmark for every deployment (Cigref). KPMG likewise warns against counting only licenses and build costs (KPMG Australia).

A useful dashboard shows both whether the system is functioning and whether that performance produces a business outcome. Adoption or strong technical performance can explain results, but neither alone establishes financial return.

Trace each operational measure to the financial or explicitly stated strategic outcome it is meant to influence. AWS describes cost per outcome as a unit-level measure, not ROI itself: its example divides $5,000 in AI cost by ten incremental bugs remediated compared with a baseline of five bugs per week, yielding $500 per incremental bug. This is an illustrative AWS example, not an industry benchmark or a complete ROI calculation (AWS).

Minutes saved are a capacity measure until the organization can show what happened to that capacity. Document whether it enabled more throughput, avoided hiring or overtime, moved staff to higher-value work, or remained unused. Count avoided costs or added value only when the mechanism and evidence are clear; do not automatically multiply time saved by an hourly wage and call the result cash savings.
Cigref notes that the value of time saved depends on its reallocation. The same accounting discipline applies when a vertical deployment automates part of an internal workflow (Cigref).

ROI = (attributable benefits − total costs) ÷ total costs
State whether the figures are actual or forecast, how benefits were valued, which costs were included, and how the attribution design affects confidence. A positive result does not explain whether the deployment is reliable, safe, or strategically worthwhile, so present those findings alongside the financial figure. AWS emphasizes that cost per outcome is a building block for ROI, not ROI itself (AWS).
Use the evidence to decide whether to refine, scale, or stop
Review performance on a regular cadence and at defined stage gates. If adoption is low, investigate workflow fit and training before assuming the model itself is the problem. If usage is high but operational outcomes do not move, revisit the value-driver chain or attribution. If process measures improve but financial results do not, check whether capacity was actually redeployed or costs avoided. If quality, reliability, or risk controls fail, address those issues before expanding use.
