Measure customer service with a balanced scorecard, not a single number. Combine customer feedback (CSAT, CES, and, when relevant, NPS) with resolution outcomes, response and resolution times, workload, and selected business outcomes. Define every metric before collecting it, compare like with like, and pair speed or cost measures with quality checks.
Which customer service metrics should you measure?
Choose measures that answer a decision your team needs to make. These metrics cover different parts of service, so they should complement rather than substitute for one another. Salesforce groups service measures across quality, operations, and performance; its metric guidance is useful for distinguishing those roles (Salesforce customer service metrics).

| Metric | What it tells you | How to interpret it |
|---|---|---|
| Customer satisfaction score (CSAT) | How satisfied a respondent says they were with a specific interaction or service episode. | Ask close to the interaction and report the exact question, scale, response rate, and calculation. It describes respondents’ answers, not every customer’s experience. |
| Customer effort score (CES) | How easy or difficult a customer found it to complete a support task. | Useful for finding friction such as repeated explanations, transfers, or unnecessary steps. Salesforce gives the example statement, “The company made it easy for me to handle my issue” (Salesforce customer effort score). |
| Net Promoter Score (NPS) | How likely respondents say they are to recommend the company. | It is a broader advocacy or loyalty signal, not a measure of satisfaction with one support interaction. Use it when recommendation is relevant to the goal. |
| First-contact resolution (FCR) | The share of qualifying issues resolved in the first interaction without follow-up. | It reflects whether a customer had to contact support again, but depends on how the organization defines an interaction, issue match, and follow-up window. Check it alongside reopens and quality. |
| First response time | Elapsed time from a request arriving to the first qualifying human response. | State whether automated acknowledgments count and whether time is measured in calendar or business hours. Zendesk distinguishes a human reply from an automated response in its metric explanation (Zendesk first reply time). |
| Resolution time | Elapsed time from a request opening to its resolution or closure under the workflow rules. | Specify start and end events and treatment of pending, on-hold, transferred, and reopened tickets. Some system measures exclude pending or on-hold time, so figures may not be comparable across definitions. |
| Average handle time (AHT) | Average agent time spent handling an interaction; included components vary by channel and system. | Useful for capacity and process diagnosis, but lower is not automatically better. Pair it with resolution, quality, repeat-contact, and customer feedback measures. |
| Ticket or case volume and backlog | Incoming demand and work still waiting to be handled. | Break out by issue, channel, and period to distinguish a demand shift from a change in service performance. |
| Cost per resolution | Average service cost attributed to resolving an issue. | Document whether labor, platform, vendor, and overhead costs are included. Interpret it with outcome and repeat-contact data. |
| Retention and churn | Whether customers continue or stop using or buying over a defined period. | These are downstream business outcomes influenced by many factors; a change should not be attributed to service alone without supporting analysis. |
How CSAT, CES, and NPS differ
These survey measures answer distinct questions. CSAT asks about satisfaction, often with a particular service episode. CES focuses on how much effort it took to achieve a goal. NPS asks about likelihood to recommend and therefore reaches beyond a single interaction. Treating them as interchangeable—or blending them into one unlabeled score—hides what customers actually reported.

Survey results depend on wording, scale, timing, and who responds. Publish those details with the result. Implementations use different scales, including for CES, so scores should not be compared as if they were equivalent unless the question and method match. Salesforce’s service metrics and effort-score explanations discuss these distinct measurement contexts (Salesforce customer service metrics; Salesforce customer effort score).

How to calculate and define operational metrics
First-contact resolution
A practical formula is:
FCR (%) = qualifying cases resolved on the first qualifying contact ÷ all qualifying resolved cases × 100
Document what counts as a contact, how contacts are matched to the same issue, which channels and cases are included, and how long you look for follow-up. Decide whether customer confirmation is required. There is no single universal denominator established for every organization, so keep the chosen rule stable when comparing periods.
First response and resolution time
For each timing measure, record the event that starts the clock and the event that stops it. Specify the time zone and business-hours calendar, how pauses and transfers are treated, whether reopened requests restart or continue the clock, and whether an automated acknowledgment qualifies as a response. Zendesk’s documentation illustrates that first reply and resolution measures depend on system definitions, including treatment of pending and on-hold time (Zendesk first reply time; Zendesk metric definitions).

Report the period and population for averages. A small number of long-running cases can distort a mean, so consider presenting the median and a percentile as well. These are reporting safeguards, not a universal standard.
Survey scores
Include the exact question, scale, timing, response rate, and calculation rule. Do not compare a score collected with different wording or a different scale as though it measured the same thing. Keep the construct visible: a satisfaction answer is not an effort score or a recommendation score.
A practical method for measuring performance
- Start with the decision. Decide whether the goal is to improve satisfaction, reduce effort, resolve issues with fewer contacts, meet a response commitment, manage demand, or support retention. Select a small set of measures that can inform that decision.
- Write a metric dictionary. For each measure, record its purpose, formula, included channels and case types, time window, exclusions, source system, owner, and reporting frequency. Set the definition before comparing agents, queues, or periods.
- Establish a baseline and segment it. Use a representative period, then break results down by channel, issue complexity, product, and customer cohort where feasible. An overall average can hide a queue or issue type with a substantially different experience.
- Pair leading indicators with outcomes. Read first reply and handle time alongside resolution, repeat contacts, customer feedback, and quality reviews. Pair survey results with operational data to identify which journey or issue may be driving the response.
- Set targets in context. Apply contractual or published service commitments where they govern the work. Set internal improvement targets using the baseline, customer expectations, available capacity, and issue mix. The sources cited here do not establish one credible target that applies across industries and channels.
- Diagnose, act, and measure again. Inspect trends, outliers, reopens, repeat contacts, and complaints. Identify a likely cause, make a process or operational change, and review the same measures afterward.
How to build a balanced customer service scorecard
A useful scorecard shows experience, outcomes, and operations together. For example, a team trying to reduce repeat contacts could track FCR and reopen or repeat-contact patterns, then use CSAT or CES and quality reviews to check that apparent resolution is not coming at the cost of a poor experience. A team focused on timely replies could track first response time with backlog and case volume, while also monitoring resolution and feedback. These pairings make the measures interpretable rather than rewarding speed in isolation.

Choose each KPI by the question it answers, its time horizon and data source, how easily it can be collected, its exposure to response or sampling bias, channel coverage, team influence, and risk of gaming. Operational timing measures describe process speed; FCR describes a resolution outcome; survey measures describe what respondents say; retention and churn are broader downstream signals.
Use complaints as evidence for service improvement
Complaint handling can be measured as a process as well as a source of customer feedback. ISO 10002:2018 provides guidelines for complaint handling related to products and services, including planning, design, development, operation, maintenance, and improvement. ISO says the standard applies to organizations of any type or size and that its current edition was reviewed and confirmed in 2023 (ISO 10002:2018). It is a reference for complaint handling, not a complete customer-service KPI framework.
Analyze complaint causes and recurring patterns, then use them to identify changes to processes, products, or support journeys. ISO describes complaint handling as a process to evaluate and improve; its guidance supports treating complaint trends as an input to service improvement rather than simply counting complaints.

Common measurement mistakes to avoid
- Using one KPI as the verdict. No single number captures service quality, effort, resolution, speed, and business outcomes together.
- Comparing numbers with different rules. Changing survey wording, clock rules, channel scope, or denominators can make a trend misleading.
- Calling every fast interaction successful. Low handle time or quick replies need resolution and quality guardrails.
- Assuming survey respondents represent everyone. Response rates and question wording shape what a score can claim.
- Crediting service alone for retention changes. Retention and churn have multiple causes, so use supporting analysis before attributing movement.
Frequently Asked Questions
What is the most important customer service KPI?
There is no universally best KPI. Choose measures according to the decision you need to make and combine customer experience, resolution outcomes, and operational performance rather than relying on one score.
What is the difference between first response time and resolution time?
First response time ends at the first qualifying reply to a request. Resolution time runs until the issue is resolved or closed under the organization’s defined workflow rules.

A free scan shows the junk files, broken settings and background clutter dragging Windows down - then fixes them in one click.Free scan · Windows 10 & 11Is a high first-contact resolution rate always good?
Not by itself. It can indicate fewer repeat contacts, but only when the case and follow-up rules are sound. Review it with quality, customer feedback, and reopen or repeat-contact patterns.
Can CSAT, CES, and NPS be combined?
They measure different things: satisfaction, effort, and likelihood to recommend. Keep their results distinct so the scorecard retains the meaning of each response.
Does ISO 10002 define customer service performance KPIs?
No. ISO 10002:2018 is guidance for complaint handling and its improvement; it is not a complete framework of service performance indicators.
