How to Measure AI Support Agent Performance: KPIs, QA, and Baselines

Measure AI support by verified customer resolution—not automation alone. Build a balanced scorecard for outcomes, experience, quality, escalation, and reliability.

Measure an AI support agent by whether it resolves customers’ underlying problems—not simply by how many conversations it handles without a person. A useful scorecard pairs verified resolution with customer experience, answer quality, appropriate escalation, and operational reliability. Define success first, keep containment separate from resolution, and compare equivalent cases with a human or pre-deployment baseline.

Start by defining what success means

Before choosing dashboard metrics, write a one-sentence success condition for the agent. Salesforce recommends this structure: “This agent succeeds when [outcome], as measured by [signal], for [who].” For example, a billing agent might succeed when customers’ billing problems are confirmed as resolved, with customer feedback and safe escalation for uncertain or account-specific cases as guardrails. That example applies Salesforce’s template; it is not a reported study result. Salesforce’s guidance on defining agent success advises choosing a small set of measures tied to the reason for deploying the agent rather than collecting every available metric.

Specify whose outcome matters, what qualifies as success, and which signal establishes it. Then select two to four primary KPIs and identify the trade-offs that could make a seemingly strong result misleading—for example, increased automation accompanied by more repeat contacts or unsafe answers.

Keep resolution separate from containment and task completion

These terms describe different things, so do not use them interchangeably:

  • Verified resolution: Whether the customer’s underlying issue was fully resolved. Salesforce’s definition explicitly distinguishes solving the customer’s problem from completing the agent’s assigned task. Salesforce Help
  • Containment or deflection: Whether a conversation stayed automated or avoided human involvement. It describes routing and participation, not necessarily a successful customer outcome.
  • Task completion or efficacy: Whether the agent completed its assigned action. An action can finish without fixing the customer’s wider problem.
  • Escalation: Whether the agent handed the issue to a person. Escalation may be appropriate and beneficial; a high or low rate alone does not establish quality.

A contained conversation can remain unresolved, while a properly escalated conversation can be a successful service interaction. Zendesk’s reporting documentation distinguishes assisted escalation, contained resolution, and verified resolution; use the product’s own labels and definitions when reporting its platform metrics. Build a balanced scorecard

Choose measures that cover customer outcomes, experience, conversation quality, and system health. Add business-impact measures if they match the deployment goal. The particular KPIs depend on the agent’s use case and risk; a billing workflow, for instance, may need stricter accuracy and escalation guardrails than a simple order-status flow.

Metric family Measures to consider What it tells you
Customer outcome Verified resolution; unresolved or abandoned conversations; repeat contacts about the same issue Whether customers got the problem fixed and whether the fix held. Salesforce includes abandonment and return or repeat rate among outcome measures. Salesforce Help
Automation and routing Containment or deflection; assisted escalation; escalation rate; handoff completion How much work remained automated and whether human assistance was brought in appropriately—not, by itself, whether the customer succeeded. Zendesk reporting documentation
Experience CSAT or another relevant feedback signal; thumbs up/down; customer effort; re-prompts or repetition; NPS where suitable How the interaction felt and how much effort the customer had to expend. Interpret satisfaction alongside how many customers were asked and how many responded. Zendesk reporting documentation
Quality and policy Accuracy; relevance; groundedness in approved knowledge; instruction adherence; privacy and policy compliance; appropriate refusal or escalation Whether the answer was suitable, supported, and within the agent’s permitted bounds. A completed task alone does not prove answer quality.
Operational health Turn and retrieval latency; availability; timeouts and errors; throughput; incidents; guardrail events Whether the system is usable and operating within its configured limits. Salesforce lists performance, availability, escalation, and guardrails among agent health and security measures. Salesforce Help
Business impact Cost per successfully resolved issue; human workload or capacity; downstream outcomes relevant to the service Whether the deployment changed the business outcome it was meant to affect. Define the calculation locally and compare equivalent workloads; there is no universal cost formula established here.

Define every KPI before putting it on a dashboard

For each measure, record the unit of analysis, eligible population, numerator, denominator, time window, exclusions, and data owner. The unit might be a session, conversation, ticket, issue, or customer; choose one that fits the question. An interaction-level resolution label is not the same as a customer-level repeat-contact measure, which needs a defined follow-up window.

Definitions vary between products. For example, Zendesk’s legacy AI metrics dataset defines “% Resolution rate” as automated resolution volume divided by conversation volume. That is a platform-specific formula, not a universal definition of resolution. Zendesk AI metrics dataset

  • Do not count every conversation without a human as resolved; report containment and verified resolution separately.
  • Do not treat an agent’s completed action as proof the customer’s underlying issue was fixed.
  • Report satisfaction ratings with the number of customers asked and the response rate. Zendesk’s reporting distinguishes ratings requested from ratings given. Zendesk reporting documentation
  • Do not let blended averages conceal differences across channels, languages, use cases, or knowledge sources.
  • Do not treat a model-generated QA score as ground truth. Calibrate automated evaluation against human-reviewed examples, document the criteria, and inspect disagreements.

Set baselines, targets, and guardrails

Before or during a controlled rollout, establish a comparison for the same kinds of cases using the existing support process or an appropriate human baseline. Document differences in the populations being compared. Track guardrails for the risks that matter to the service, such as incorrect answers, privacy or policy violations, repeat contacts, and handoffs that fail to transfer useful context.

Break results down by channel, language, use case, and knowledge source when available. A single overall rate can hide a weak flow or uneven service. Zendesk’s dashboard documentation describes segmentation by agent, channel, language, use case, and knowledge source. Use vendor targets as context, not universal standards

Zendesk publishes suggested ranges in its AI-agent training guidance: resolution rate 60–80%, deflection 40–60%, answer accuracy 85–95%, confidence score 70–90%, average conversation length 3–5 turns, satisfaction 4.0 or higher out of 5, and escalation rate 20–40%. The page does not state a year for these recommendations. They are Zendesk’s guidance, not independently established cross-industry benchmarks; choose local targets from your baseline, support use case, and acceptable risk. Review conversations to explain what the metrics hide

Quantitative results show where performance changed; conversation review helps explain why. Create a scorecard based on observable evidence, such as whether the agent understood the intent, gave a factually sound answer, used approved knowledge appropriately, followed instructions and policy, communicated clearly, avoided needless repetition, and escalated when necessary.

Review both a representative sample and a failure-focused sample. Record the reason for each failure so corrective work can target the right cause: knowledge retrieval, content, policy, workflow, escalation design, or reliability. Zendesk documents conversation scorecards and dashboards, including BotQA signals for escalation, repeated answers, low communication efficiency, and negative sentiment. Use automated scoring as a way to scale review, not as a substitute for human judgment. Compare automated scores with human-reviewed examples, define how disagreements are handled, and retain enough conversation and system information to investigate failures.

Close the loop after deployment

Monitoring matters after launch, not just during evaluation. When a material failure pattern appears, assign an owner and a corrective action: improve knowledge content, revise an instruction or workflow, adjust escalation conditions, or fix a reliability problem. Then measure the same defined outcome and guardrails again. NIST’s Measure guidance emphasizes ongoing monitoring, feedback, error tracking, human or manual comparisons, and logs that help diagnose failure sources. NIST AI RMF Playbook: Measure

Compare agents or workflows on equivalent cases

When evaluating more than one agent or workflow, compare equivalent traffic and case types rather than relying on a single automation rate. Align definitions and populations, then examine:

Frequently Asked Questions

What is the most important KPI for an AI support agent?

Start with verified resolution of the customer’s underlying issue, because it measures the outcome customers need rather than mere automation or task completion. Pair it with guardrails for quality, experience, and risk that fit the agent’s use case.

Is deflection rate the same as resolution rate?

No. Deflection describes conversations handled without human involvement; resolution asks whether the underlying customer problem was fixed. A conversation can be deflected yet remain unresolved.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What is a good AI-agent resolution rate?

There is no universal target established by the cited sources. Zendesk suggests a 60–80% resolution range in its own training guidance, but teams should set targets from a comparable baseline, the cases handled, and the risks of incorrect automation.

How should I measure customer satisfaction for an AI agent?

Use a relevant feedback measure such as CSAT, and report the number of customers asked and the response rate alongside the ratings. Segment results where possible so channel or use-case differences are visible.

How often should AI support performance be reviewed?

Monitor after deployment and review changes on a cadence suited to the service’s volume and risk. The sources establish the need for ongoing monitoring, but do not prescribe one universal review interval.
