Manage collaboration-app access as an identity lifecycle, not as a collection of invitations. Establish one authoritative identity source, authenticate people centrally, assign only the teams, channels and resources their work requires, control guests and integrations, then remove and periodically recertify access. Single sign-on (SSO) proves who a person is; group membership, app assignments, roles and workspace permissions determine what that person can use.
The exact controls depend on the service and subscription. Microsoft Teams and Slack illustrate the main patterns, but their settings should not be treated as universal defaults for every chat, meeting or file-sharing product.

Start with the two decisions every app must enforce
Authentication answers who is signing in
Authentication verifies an identity. An identity provider can authenticate an employee or guest with a corporate account, SSO and multifactor authentication (MFA). Conditional Access policies can add requirements based on device, location, sign-in risk or authentication strength.
Authorization answers what that identity may use
Authorization is the access decision after sign-in. Application assignment, group membership, app roles and collaboration permissions determine whether a person can open an app, join a workspace, enter a private channel, read a file or administer settings. SSO by itself does not grant the right team or remove a direct local account.

For each service, document both decisions. Ask, “Which identities should have access to which resources?” and separately record the conditions under which that access is allowed.
Build an inventory and assign ownership
Begin with a complete list of company chat, meeting, shared-file and project-collaboration services. Include officially purchased services and unsanctioned tools discovered through expense records, browser reports or security monitoring. Every entry should have a business owner who understands the data and a technical administrator who can change settings.
| Inventory field | What to record | Why it matters |
|---|---|---|
| Service and tenant | Product name, workspace or tenant, region and environment | Prevents policies being applied to the wrong instance. |
| Business owner | Department accountable for the service and approval decisions | IT can verify that access is still required for the business. |
| Data handled | Public, internal, confidential, regulated or privileged information | Determines MFA, device and review requirements. |
| Identity integration | Identity provider, SSO method, provisioning method and recovery account | Shows whether the joiner, mover and leaver lifecycle is centralized. |
| Authorization model | App assignment, groups, roles, teams, channels and workspace permissions | Defines the actual resource boundary after authentication. |
| External-user model | Guest accounts, external chat, shared channels, domain restrictions and expiry | Prevents communication-only access from being confused with resource access. |
| Audit and review | Sign-in logs, audit events, access reviews, retention and plan limitations | Provides evidence that access is monitored and recertified. |
Make the business owner part of approval for sensitive applications. IT should implement the assignment, but the owner should confirm the business need, data classification and acceptable external-collaboration model.
Choose an authoritative identity source
Use the organization’s workforce directory as the source for employee identity and employment status. A connected identity platform can provide authentication, authorization, SSO, provisioning and synchronization, role-based access control, and Conditional Access policy scope for supported software-as-a-service applications.
Define which attributes drive access: employment status, department, manager, location, worker type and security groups. Avoid making a collaboration workspace the master record for employment. If an administrator manually adds a user in the app, that account can survive a job change or termination unless a separate process removes it.
Keep a controlled break-glass or recovery path for the identity provider and each critical app. Record who can use it, how it is protected and how its use is reviewed. Test recovery before requiring SSO for every member.

Connect SSO and lifecycle provisioning
Configure and test federation
Where supported, configure SAML or another documented federation method between the app and the identity provider. Slack documents SAML-based SSO, a test-configuration stage and a choice to require SSO for all members or exclude guests. Its setup material lists common identity-provider integrations, including Microsoft Entra, Google Workspace, Okta, JumpCloud, OneLogin and Ping Identity. Feature availability depends on the Slack subscription.
- Create the app integration in the identity provider. Use the vendor’s current metadata, reply URL and certificate requirements rather than copying values from an older tenant.
- Enter the identity-provider details in the collaboration service. Save the configuration without enforcing it immediately.
- Test with an administrator and a standard user. Confirm sign-in, sign-out, MFA, group assignment and the behavior of a user who is not assigned.
- Test the documented recovery route. Slack states that workspace or organization owners can bypass SSO with email and password if the identity provider is unavailable. Preserve an equivalent, protected recovery method for other services where one exists.
- Enforce SSO in stages. Start with a pilot group, monitor failed sign-ins and only then expand to the rest of the membership.
Do not assume that federation disables every password or local administrator account. Verify whether the service permits direct accounts, how they are disabled and which emergency accounts must remain.
Automate joiners, movers and leavers
Use SCIM or the service’s supported provisioning connector when available. Slack supports SCIM to simplify member management; eligibility and controls depend on the subscription. Provisioning should add a person to the app only when an approved assignment or group rule exists, update profile and role attributes when responsibilities change, and deactivate the account when employment ends.
Test a complete lifecycle with a non-production user. Confirm what happens to owned channels, files, meetings, tokens, delegated access and connected applications when an account is suspended. Record any platform-specific cleanup that provisioning does not perform.
Make assignment intentional
Grant application access through approved groups or app roles rather than one-off invitations. Name groups for a business purpose, such as a department or project, and document the owner, eligibility rule and approval path. Keep administrator and security roles in separate, tightly controlled groups.

- Assign standard users to ordinary roles and reserve administrative roles for a small operations group.
- Use private teams, channels or projects for restricted information.
- Separate membership, posting, file-sharing and configuration permissions where the service allows it.
- Require explicit approval for exceptions and set an end date for temporary access.
After an assignment change, test with a standard account. Check both the expected allow result and a negative case: an unassigned user should not be able to enter through a direct URL, an inherited group or a forgotten local account.

Apply MFA and Conditional Access according to risk
MFA adds a second verification factor. Conditional Access can require MFA or stronger authentication for a particular application and can evaluate device compliance, sign-in risk, location and other conditions supported by the identity platform.
Set stronger requirements for administrators, confidential workspaces, unmanaged devices and high-risk sign-ins. Exemptions should be rare, documented, time-limited and reviewed. Include the collaboration app and dependent services in relevant policies; a chat app may rely on a separate file or identity service whose access must be protected as well.
For Microsoft Entra B2B guests and other external identities, Microsoft’s Zero Trust guidance recommends always requiring MFA, even when the person’s home organization already uses MFA. Treat that recommendation as guidance for the described Microsoft design, and verify how your own identity provider evaluates an external user’s authentication.

Choose the correct boundary for external people
Decide what an outside person actually needs before creating an account. There are three materially different cases:
| Need | Suitable boundary | Access consequence |
|---|---|---|
| Communicate with employees by chat or meeting | External communication | Communication is allowed without membership in internal teams, sites or other resources. |
| Work inside a defined team or workspace | Guest account | An external identity is added to the selected team or workspace and receives its permitted resources. |
| Collaborate in a narrowly shared area across organizations | Shared channel or equivalent | Only the shared area is exposed, subject to the service’s external-identity and trust requirements. |
Microsoft Teams example
Teams external access supports communication with certain outside identities. It does not give those people access to your teams, sites or other Microsoft 365 resources. Guest access creates a Microsoft Entra B2B guest who can be added to a team and receive that team’s communications and resources. Shared channels are a separate model with their own B2B Direct Connect requirements.
External communication requires deliberate organization settings and user policies; both must allow the feature. Teams supports trusted-domain allow and block lists. Blocking a domain does not prevent anonymous meeting attendance when anonymous access is enabled, so review anonymous meeting policy separately.

Guest access is an organization-wide capability, and sensitivity labels can control it for individual teams. The configuration also depends on Microsoft Entra ID, Microsoft 365 Groups and SharePoint settings. Guests are audited, and administrators can track guest additions through Entra ID or the Microsoft 365 security center.
Slack example
Slack’s security guidance suggests guest accounts for contractors, interns or clients who need selected channels. Slack Connect is intended for external people who should collaborate without receiving access to all workspace information. Limit a guest to the channels required for the engagement; do not use a broad workspace invitation when a narrow channel boundary is sufficient.
For every external identity, record the sponsoring employee, organization, purpose, resources, start date and expiry or review date. Require MFA, restrict domains where practical and remove the invitation when the engagement ends.

Integrations can read messages, files and profile data or take actions as the connected user. Treat an OAuth approval or bot installation as an access request, not a convenience click.
- Identify the owner and purpose. Record the business sponsor, data flows and whether the integration is production-critical.
- Review requested scopes. Distinguish read, write, administrative and offline-access permissions. Reject scopes that are not needed for the stated use.
- Approve through an authorized administrator. Configure who may install or use the integration and whether user-level consent is allowed.
- Validate with an intended user. Confirm that the integration can see only the expected channels and files and cannot perform an unapproved action.
- Monitor and renew. Review tokens, certificates, app owners and scopes on a schedule; remove unused connections.
In OpenAI’s current connected-app setup guidance, an administrator may need to approve the app, and the connected account’s permissions determine which information it can read and which actions it can take. Use that as a concrete example of why the integration’s effective user permissions matter; another vendor may implement consent and scopes differently.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsMake offboarding a defined control
When employment or a project ends, disable the authoritative identity or remove its application assignment first. Then complete service-specific cleanup. A practical offboarding sequence is:
Best Value
- Disable or suspend the identity in the authoritative directory.
- Revoke active sessions, refresh tokens and remembered devices where the platform supports it.
- Remove application assignments and group membership.
- Remove team, channel, workspace and guest memberships.
- Transfer ownership of critical channels, files, meetings, workflows and integrations.
- Check for local accounts, direct invitations and personal access tokens that provisioning did not manage.
- Record the completion time, operator, exceptions and business owner confirmation.
Slack explicitly advises deactivating a member’s account when the person leaves and notes that SCIM can streamline deactivation for eligible Business+ and Enterprise Grid subscriptions. Treat this as a Slack-specific capability and verify the equivalent workflow for each other service.
Schedule access reviews with accountable outcomes
Reviews should answer whether each person still needs the application, group or external resource, not merely whether the account exists. Microsoft Entra access reviews can be ad hoc or recurring, assign delegated reviewers and automate outcomes such as removal. Application reviews apply to users assigned to that application; the application must be integrated and configured to require user assignment for that review model.
Define the review before scheduling it:
- Population: application assignments, privileged roles, sensitive groups, guests or shared channels.
- Reviewer: the manager, resource owner, security team or a delegated combination.
- Evidence: last sign-in, group, role, resource used, sponsor and stated business need.
- Decision: approve, remove, reduce scope or extend temporarily with justification.
- Outcome: automatic removal where safe, or a tracked ticket for manual cleanup.
- Cadence: more frequent for privileged and external access than for ordinary internal membership.
Do not assign reviews to a mailbox nobody monitors. Escalate non-responses, preserve the decision record and verify that an automated removal actually propagated to the collaboration service.

Record ownership, approvals, group and role changes, guest invitations, app installations, policy exceptions, review decisions and offboarding completion. Retain enough context to explain who approved access, which resource was exposed and when the permission should end.
Slack states that Enterprise subscriptions can monitor audit events and use the Audit Log API to identify anomalies; it recommends SIEM or SOAR tooling to improve alerting. Those capabilities and plan limits are Slack-specific. For every other service, verify which events are available, how long they are retained and whether export requires a particular edition.
Useful alerts include sudden administrator grants, a guest added to a sensitive workspace, an integration requesting new scopes, repeated failed MFA, sign-ins from unexpected locations and access that remains after a termination event.
A rollout plan for a new collaboration service
- Week 1: inventory and ownership. Name the business owner, classify data, document external-use cases and identify the identity integration.
- Week 2: identity and pilot. Configure SSO, MFA and provisioning in a test or pilot scope. Preserve recovery access and test an unassigned user.
- Week 3: authorization design. Create approved groups and roles, set private-resource rules, define guest boundaries and establish the app-installation process.
- Week 4: lifecycle tests. Simulate a joiner, role change, guest expiry and leaver. Verify sessions, memberships, ownership transfers and local-account cleanup.
- Before broad release: review readiness. Set the review cadence, assign reviewers, configure audit collection and publish a support path for access requests.
Keep a short exception register. Each exception should state the reason, owner, compensating control, approval date and expiration date. A permanent exception is usually an undocumented design decision and should be reassessed as the service changes.

Quick Recap
What good access management looks like
- Every app has a business owner and a technical administrator.
- Employees authenticate through a central identity source with MFA appropriate to risk.
- Application assignment and resource membership are intentional and reviewable.
- Guests receive the narrowest boundary that supports the work, with a sponsor and expiry or review.
- Integrations are approved by scope, tested with an intended user and periodically reauthorized.
- Joiner, mover and leaver events remove access across the app, groups, resources and tokens.
- Reviews have named reviewers, deadlines and an enforceable outcome.
- Audit records show who changed access, why it changed and whether the change succeeded.
