Configure when it runs, check out the repository, install the runtime and dependencies your tests need, and run the same command you use locally. The example below uses Python and pytest; adapt its setup and test steps to your project.
How GitHub Actions fits into a test workflow
GitHub Actions can build and test code when configured repository events occur. A workflow is a YAML file in .github/workflows/ that declares those events and one or more jobs. Jobs run on GitHub-hosted or self-hosted runners, and their steps run scripts or actions. With a pull-request trigger, the resulting check can appear on the pull request. GitHub may suggest templates based on the repository’s language or framework; treat a matching template as a starting point and customize it for the project’s actual test command and requirements. GitHub’s Actions overview explains the workflow model.
Before you create the workflow
- Find the command that runs the relevant tests locally, such as
pytest,npm test, or a project-specific script. Do not assume a generic CI command will match the repository. - Identify required runtime and tool versions, dependency installation steps, environment variables, and any services the tests need.
- Decide when feedback is useful: for example, on pull requests, pushes, or both. Repository policy may limit which events or branches should run a workflow.
- Choose a runner based on environment needs. A hosted runner provides a conventional GitHub-managed environment; a self-hosted runner may suit user-managed infrastructure or access to private resources, but requires the repository owner to manage that infrastructure.
Create a workflow file
The following is a Python/pytest example. Its Python versions and action tags illustrate a configuration; they are not universal recommendations. Verify current action versions and select Python versions supported by your project. If your repository uses another language, replace the setup, dependency-installation, and test commands rather than copying this file unchanged.

Adjust the example to match the repository. For instance, if pytest is already a project dependency, install it through the project’s normal dependency mechanism instead of installing it separately. Make sure the report directory exists or configure pytest to write its XML file to a path that does. The if: always() condition asks the artifact step to run after a test failure too; the warning setting avoids turning a missing report file into an artifact-upload error.

Choose events that give useful feedback
The example runs for pull requests and pushes to main. A workflow can instead or additionally use events such as scheduled, manual, or external events. Choose triggers based on when the team wants results and the repository’s policy; running on more events can mean more executions. The workflow event documentation describes available triggers and their configuration.
Match the runner and setup to the project
runs-on: ubuntu-latest selects a GitHub-hosted Ubuntu runner in this example. Use a self-hosted runner when the test environment needs user-managed infrastructure or private-resource access. Runner choice depends on your environment, network access, maintenance capacity, and control requirements; neither type is universally best. The example’s checkout and Python setup actions are versioned in the workflow. Check current action versions and use versions appropriate to your repository.
Run the real test command
The run step invokes pytest, with an option to create a JUnit XML report. For another stack, use its supported setup action or commands, install dependencies as the project expects, and run the repository’s existing test script. If the local command depends on working-directory assumptions, environment variables, a database, or other services, reproduce those requirements explicitly in the job.

Decide whether to use a matrix
A matrix repeats a job across combinations such as runtime versions or operating systems. It is useful when compatibility across those environments is part of the project’s test goal. Each additional combination adds work and can increase total runtime, so use only the coverage that matters. GitHub documents a limit of 256 generated matrix jobs per workflow run in its workflow syntax reference (accessed October 3, 2026).
Jobs without prerequisites can run independently in parallel; jobs can also declare dependencies when one must wait for another. For example, a separate integration-test job can use needs: unit-tests to wait for a job named unit-tests. Use dependencies when the order is meaningful, rather than serializing independent work unnecessarily. See GitHub’s job documentation.
Keep reports and logs as artifacts
Workflow artifacts preserve files produced during a run, such as test reports, logs, or screenshots, so maintainers can inspect them after the job ends or pass files between jobs. Set the artifact path to the location where the test runner actually writes output. The example uploads a JUnit report separately for each Python matrix version. If the tests fail before creating the file, there may be no report to retrieve.

A cache serves a different purpose: it can reuse dependencies to speed later runs. It is not a durable place to keep reports from the current run. GitHub documents this distinction in its artifact documentation and dependency caching documentation.
Handle credentials deliberately
If tests require credentials, store them as Actions secrets and expose only the values and steps that need them. Reference a secret in a step’s environment rather than placing a credential directly in the workflow file. For example, after creating a repository secret named TEST_TOKEN, a step can use:

For reusable workflows, pass only the required secrets to the called workflow. Do not expose privileged credentials unnecessarily to untrusted contributions. The appropriate protection depends on the repository’s threat model; the workflow syntax documentation explains secret references and passing secrets to reusable workflows.

Check the first run and fix common failures
- Push the workflow file to GitHub and open or update a pull request, or push to a configured branch.
- Open the repository’s Actions tab, select the run, and inspect the job and individual step logs.
- Review the pull-request check to see whether the workflow passed or failed, then correct the workflow or project setup and rerun it.
The workflow does not start
Check that the YAML file is under .github/workflows/, that its event trigger matches the action you took, and that any branch filters include the branch involved. Repository policy can also constrain workflow behavior.
Dependency installation fails
Compare the workflow’s runtime and installation commands with the project’s documented local setup. Confirm that dependency files are present at the expected path and that the runner uses a supported runtime version.
Tests pass locally but fail on the runner
Inspect the failing step’s logs for differences in runtime, operating system, environment variables, working directory, network access, or required services. Add only the setup the tests actually need; if a platform difference matters, add that platform to a matrix.

The report is missing
Check that the test command writes the report to the exact artifact path, that the parent directory exists, and that the test step ran far enough to create it. Artifact upload cannot preserve a file the test process never produced.
Runs are slower or more numerous than expected
Review the configured triggers, matrix combinations, and job dependencies. Reduce unneeded event coverage or matrix entries, and use dependency caching for reusable dependencies if it is appropriate. Keep artifacts for outputs rather than trying to use a cache as a report store.
