Start by choosing where the assistant will run, how it should access workplace data, and which system enforces each permission. Then connect only the data and actions the use case needs. An integration is not secure simply because the assistant’s platform has enterprise controls: external connectors, tools, and services have their own identities, permissions, and governance boundaries.
Choose the assistant experience and operating model first
Decide whether employees will use the assistant inside an existing workplace product, through an assistant embedded in your own application, or in a custom agent your organization hosts. That choice affects runtime, distribution, administration, and who is responsible for operating each component.

Microsoft’s extensibility guidance distinguishes capabilities used within Microsoft 365 Copilot from APIs and SDKs used in applications and custom agents hosted by an organization. The routes can be combined, but combining them does not combine their identity, deployment, distribution, or governance responsibilities. Select the experience and operating model before choosing an API or connector.
- Existing assistant surface: Use integrations supported in the assistant employees already work in, subject to its available connectors, policies, and tenant configuration.
- Embedded experience: Put the assistant in an organization’s application when that application is the appropriate workflow or user interface.
- Custom-hosted agent: Use APIs or SDKs when the organization needs to own the application and runtime. Plan for the associated identity, deployment, monitoring, and support work.
A solution may use more than one route—for example, an in-product assistant for common questions and a custom application for a specialized workflow. Treat each route as a separately governed component.

Choose synced or live access for external knowledge
For external knowledge connected to Microsoft 365 Copilot, Microsoft documents two different patterns: synced connectors that ingest and index content in Microsoft Graph, and federated connectors that retrieve it at query time through an MCP-based route without syncing it into Graph.
| Consideration | Synced connector | Federated connector |
|---|---|---|
| How data is accessed | Content is ingested and indexed in Microsoft Graph. | Data is fetched live at query time; it is not synced into Microsoft Graph. |
| Potential fit | Repositories where indexed content and semantic indexing are useful. | Dynamic data, or data that should remain in its source system. |
| Authentication noted in Microsoft’s model | Uses an Entra app registration. | Federated route uses MCP; confirm the connection’s specific authentication requirements. |
| Design questions | Data movement, indexing delay, semantic indexing, permission enforcement, and ongoing index maintenance. | Source availability, API limits, live permission enforcement, latency, and behavior when retrieval fails. |
| Availability | Check the current connector and target experience. | Varies by connection and target experience; check availability for the intended tenant and experience. |
These are architectural trade-offs, not a guarantee that one pattern will be faster or more accurate. An indexed repository may support semantic search and content synthesis; live retrieval may suit data that changes frequently or must stay at its source. Compare freshness requirements, data movement and residency, source API limits, permission enforcement, citations and source links, operational ownership, and fallback behavior for the actual system.
Catalogs are product-specific and change over time. Microsoft’s connector gallery documentation reports more than 100 connectors, including examples such as Box, Confluence, Google services, Salesforce, and ServiceNow. Treat that as a vendor-reported catalog count, not a guarantee that a connector is enabled or available in a particular tenant. Google’s Gemini Enterprise Business Edition help page, last updated September 16, 2026, lists connectors including Asana, Confluence, Jira, Box, Dropbox, GitHub, HubSpot, Notion, Salesforce, Slack, Zendesk, Microsoft OneDrive, Outlook, SharePoint, and Teams. Google notes that setup and access differ for some connectors, including edition limitations and third-party prerequisites. Check current product documentation and tenant settings before making a design depend on a listed connector.

Map identities, permissions, and data boundaries
Before enabling a connector, draw the path from user request to answer or action. Identify the user, application, agent, connector, package or publisher, administrator, and external service. For each component, record whether it uses delegated user access or application/service access, what scopes it requests, who grants consent, who owns its credentials, and how credentials are stored and rotated.
Apply least privilege and test with representative users who have different permissions to the same content. Confirm what happens when consent is missing, a credential expires, access is revoked, or a source service is unavailable. Permission checks at one boundary do not automatically apply to another.
Microsoft 365 Copilot paths
Microsoft says its Copilot APIs use Microsoft Graph’s authentication and authorization model. For the described API paths, Conditional Access policies apply, sensitivity labels are respected, and results are permission-trimmed to content the signed-in user can access. Microsoft also documents audit logging for Copilot and AI interactions through Purview. These controls do not automatically secure an unrelated external service connected to the assistant.
Google Workspace access
Google’s Workspace user guidance says Gemini has the same access to Workspace data as the user, and that access can also be restricted by a Workspace administrator or content owner. The guidance describes limitations: Gemini cannot access some Drive files when copying, downloading, and printing are disabled, and the described feature does not provide access to a delegated Gmail inbox.

For Gemini Enterprise, Google documents an Agent Gateway plus Workspace Policy Decision Point route that applies Workspace Admin console access policies to Workspace data for supported first-party and third-party connectors. The guide says custom data connectors are not supported with Workspace governance through that route. Verify that the route, connector, and limitations apply to the specific edition and configuration you plan to deploy.
External services and data flows
Microsoft’s planning guidance states that externally hosted services remain responsible for their own identity, permission, privacy, and compliance controls. For every connection, document the owner, source, destination, location, classification, retention, deletion, encryption, availability, and failure behavior. Include prompts, conversation history, retrieved and generated content, action inputs and outputs, telemetry, logs, and support data. Assign an owner to each control at each boundary.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Keep retrieval separate from consequential actions
Read-only retrieval and operations that change records or communicate outside the organization have different risk profiles. Begin with the minimum read access needed for the use case. Add write actions only where there is a clear business need and an auditable approval model.
Microsoft warns that untrusted source content—such as emails or support tickets—can influence an agent and may lead it to give an incorrect answer or call an action. Treat retrieved content as data, not instructions. Use trusted sources and APIs where appropriate, constrain tools to narrowly scoped operations, and validate inputs and outputs. These controls reduce risk; they do not eliminate prompt-injection risk.

- Which users may invoke it, under which conditions, and which system performs the final authorization check.
- What input validation, confirmation, and human review are required before the operation proceeds.
- How errors, retries, partial completion, and duplicate requests are handled safely.
- Whether the operation can be reversed, and how access can be revoked or the action suspended.
- What is logged, how outcomes are evaluated, and who monitors and escalates incidents.
Compare options before piloting
Use a common checklist to compare connectors, assistant surfaces, and custom integrations. A connector that is available is not necessarily suitable for a particular data classification or workflow.
- User experience and host: Existing assistant surface, embedded application, or custom agent; identify who operates each one.
- Data movement and freshness: Synced/indexed or live/federated access, including indexing delay and source-system availability.
- Identity fidelity: Delegated versus service access, consent, permission trimming, and enforcement by the external system.
- Knowledge quality: Schema, metadata, semantic labels, content richness, citations, and source links.
- Action scope: Read-only retrieval or writes to systems of record; specify confirmation, audit, validation, and recovery.
- Administration: App approval, group targeting, connector enablement, audit, and the ability to revoke or retire access.
- Operations: Owners for connector maintenance, credentials, logs, incidents, rate limits, and upstream service changes.
- Availability and cost: Verify tenant edition, geographic or sovereign-cloud support, licensing, usage charges, and connector support for the selected environment. These details depend on the product and deployment and must be checked for the specific configuration.
Roll out incrementally and monitor the boundary cases
- Inventory the workflow: List the workplace systems, data, user groups, and actions the use case actually needs.
- Select a narrow initial use case: Choose a task with clear owners and permissions; avoid granting broad access simply to make a pilot easier.
- Configure and test access: Use test accounts with different permissions to verify what each can retrieve and do, including denied and revoked access.
- Review data handling: Check data egress, retention, deletion, logging, and which component enforces each requirement.
- Evaluate before expanding: Assess whether answers are grounded in appropriate sources and whether any actions behave as authorized, including failure and recovery cases.
- Pilot with the intended group: Monitor answer quality, authorization failures, inappropriate access, action outcomes, latency, and connector changes. Expand only when the operating owners can support the integration.
This sequence follows the planning considerations documented by Microsoft and is a recommended rollout approach, not a guarantee of a particular outcome. Recheck connector availability and administrative settings as products and tenant configurations change.
