How to Improve Customer Service: Practical Steps for Support Teams

Improve customer service by diagnosing friction first, giving agents the knowledge and authority to resolve issues, preserving context across channels, and measuring quality alongside speed.

Improving customer service starts with finding where customers and agents get stuck—not with setting an arbitrary reply-time target or buying another tool. Use feedback and case patterns to identify friction, set service standards that fit customer needs and team capacity, equip agents to resolve issues, connect channels, and measure quality alongside speed.

1. Find the friction before choosing a fix

Start with the problems customers and agents encounter in real interactions. Review customer comments and complaints alongside recurring contact reasons, reopened cases, and agent feedback. Then compare those observations with operational indicators such as case volume, backlog, first response time, and resolution time. Salesforce recommends using surveys, feedback, and analytics to understand customer needs; its KPI guidance describes how workload and service indicators can help reveal bottlenecks.

Look for a cause you can act on: an unclear policy, missing information, a slow handoff, poor routing, or an answer customers cannot find. A pile-up of cases may indicate a process or staffing issue; repeated questions may point to missing or hard-to-find guidance. The pattern matters more than any single number.

Turn findings into a specific improvement problem

Describe the friction in terms that can guide a change: for example, “customers asking about returns contact support more than once because the policy is hard to find,” rather than “support is too slow.” This keeps the team from prescribing a speed target or tool before understanding what needs to improve.

2. Set service standards that fit the work

Define expectations for responding, communicating, escalating, and resolving cases. Standards should reflect customer needs, channel, urgency, organizational commitments, and what the team can reliably deliver. Salesforce offers replying within 24 hours as an example, not a universal requirement; a routine email question and an urgent issue may warrant different expectations.

Make standards usable in day-to-day work: explain them to agents, train to them, and review performance regularly. A customer-service strategy gives the team a shared direction. Salesforce attributes this definition to Christina Keohane, Sr. Product Marketing Manager: “A customer service strategy is a plan of action that defines your standards and methods for customer support.”

Make the service voice consistent

Agree on how the organization explains policies, communicates uncertainty, and keeps customers informed. Consistency does not require identical scripts for every situation; it means customers receive accurate, compatible answers across agents and channels.

3. Equip agents to resolve issues well

Agents need more than a response template. Give them accurate, accessible product and policy information, the tools to see relevant customer history, and practice in communication and troubleshooting. Maintain a shared source of truth so an answer does not vary simply because a different agent handled the case. Salesforce recommends training, tools, and authority; Zendesk describes agent training and internal knowledge resources.

Build readiness through practice and coaching

Use case reviews to find recurring knowledge gaps or difficult interactions, then target coaching and peer knowledge-sharing to those patterns. Practice should cover the situations agents actually face, including how to clarify a problem, explain next steps, and handle a handoff.

Give appropriate authority for routine cases

Set clear boundaries for what agents can resolve without approval and when they should escalate. Authority to handle common issues can avoid needless delays, while defined escalation paths help protect customers and the organization when a case is sensitive, unusual, or outside policy.

4. Keep context when customers change channels

Connect customer records and interaction history across channels so a move from chat to email or phone does not force someone to start over. Agents should be able to see relevant prior contacts and actions, then continue from the existing context. Salesforce guidance emphasizes channel history and workflow design as parts of connected service.

When reviewing a handoff, check whether the receiving agent can identify the issue, what has already been tried, and what the customer was told. Missing context creates repeat explanations and risks contradictory answers.

5. Reduce avoidable work with automation and self-service

Map repetitive workflows—such as a standard return step or routing rule—and automate them when the rules are clear. Automation can reduce repeated manual work, but it should not send complex or sensitive issues through a process that cannot account for nuance. Leave those cases to people with the judgment and empathy to respond appropriately.

Make common answers easy to find

Publish accurate FAQs or knowledge-base articles for recurring questions. Zendesk describes a help center that can combine a knowledge base, customer portal, and ticket request path; these functions can help customers find information while preserving a route to support when they need it.

Use failed searches and unresolved contacts to identify content that is missing, unclear, or out of date. Treat self-service as part of the service journey: an answer that cannot be found or does not solve the problem has not removed customer effort.

6. Measure speed, resolution, and customer experience together

Choose a manageable set of measures that reflects the improvement goal. Useful examples include first response time, average or median resolution time, first-contact resolution, customer satisfaction (CSAT), ticket volume, and backlog. Define exactly how each measure is calculated and consider segmenting results by channel or issue where that helps explain the pattern.

  • Padded Comfort: Comfortable USB C headphones with adjustable headband feature swivel-mounted, leatherette ear cushions for hours of comfort

Pair the numbers with customer comments and agent observations. A faster first reply does not prove that an issue was resolved, and a single speed measure can reward premature closure or low-quality answers. First-contact resolution is useful for some issues, but complex or sensitive cases may appropriately require multiple steps.

Choose measures for the question you need to answer

Measurement lens Examples What it helps show
Customer perception CSAT, NPS, customer effort How customers view the experience, satisfaction, or effort involved.
Operational performance First-contact resolution, average handle time, cost per resolution How service work is handled and what it takes to resolve cases.
Business outcomes Retention, churn, customer lifetime value How customer relationships and service connect to broader business aims.

Salesforce distinguishes these as different measurement lenses. They are not all mandatory KPIs: select measures linked to the team’s actual goals, and review them on a cadence suited to the team’s volume.

Use reported expectations cautiously

Salesforce’s customer-service standards page reports that 65% of customers expect companies to adapt to their needs (Salesforce, 2025). This is a Salesforce-reported survey figure, not an independently verified universal benchmark. Use it as context, not as a target for judging every team or customer group.

7. Review changes and keep improving

After changing a standard, training approach, knowledge article, or workflow, review whether customer outcomes improved as well as internal efficiency. Compare relevant service data with customer feedback and agent observations, then adjust what is not working. Salesforce recommends periodic review of standards and regular measurement, with Voice of the Customer feedback informing continuous improvement.

Keep the improvement loop tied to the original friction: did the change reduce repeat contacts, improve resolution, make a handoff smoother, or help customers find the right answer? If the evidence points to a different cause, revise the intervention rather than preserving it because it was easy to launch.

How to choose what to improve first

When several changes are possible, compare them against the customer problem and the team’s ability to maintain the solution. Salesforce and Zendesk guidance supports these practical decision criteria:

Support software can help with ticketing, connected customer context, knowledge resources, self-service, and measurement. Choose tools only in relation to an identified service problem and the processes agents must use; software does not substitute for clear standards, sound policies, or agent readiness.

Frequently Asked Questions

What is the first step in improving customer service?

Identify where customers and agents experience friction. Review feedback, complaints, recurring contact reasons, reopened cases, agent observations, and operational measures before choosing a fix.

Should every support team aim to reply within 24 hours?

No. Salesforce gives 24 hours as an example standard, not a universal target. Set expectations according to channel, urgency, customer needs, commitments, and staffing capacity.

Which customer-service metrics should a team track?

Choose measures that match the goal and cover the relevant dimensions, such as response or resolution time, first-contact resolution where appropriate, CSAT, volume, and backlog. Define calculations consistently and pair trends with customer and agent feedback.

When should a team automate customer service?

Automate repetitive workflows when the rules are clear, and offer accurate self-service for common questions. Keep a suitable human path for complex or sensitive cases that require judgment and empathy.
