Keep the current avatar visible until its replacement is loaded, configured, and checked; then make the visual handoff at a controlled point in your update or render lifecycle. In Unity, a replacement Humanoid model can reuse an Animator Controller when both models have correctly configured Humanoid Avatars, but Unity’s retargeting workflow is not an atomic runtime-swap guarantee. Treat the staged handoff as an implementation pattern and verify the frame actually presented on your target device.
What a frame-safe avatar swap means
A hot-swap should not make the old avatar disappear just because loading the new one has begun. Keep a known-good avatar renderable while the replacement is prepared. If preparation fails or is cancelled, leave the original in place.

“Frame-safe” here describes that engineering strategy, not a universal engine feature. No engine-independent transaction API or guarantee that intermediate images can never be presented is established by the documentation cited here. The precise handoff point depends on the engine, render pipeline, and—if applicable—VR runtime.
Choose how to obtain the replacement
| Route | When the asset loads | What to plan for |
|---|---|---|
| Replace a preloaded scene or model object | Before the visible handoff | In Unity, configure the replacement as Humanoid, set up its Avatar, and assign the appropriate Animator Controller. Plan how to transfer runtime state and how the two instances coexist during preparation. Unity’s retargeting guide documents the Humanoid model setup. |
| Import an avatar file at runtime | During gameplay | The UniVRM project documents runtime import, including async/await, for VRM 1.0, VRM 0.x, and glTF 2.0. Check the selected release for exact format, Unity-version, and platform behavior; format support alone does not establish hitch-free loading. |
Either route needs an explicit readiness check, a fallback to the old avatar, and testing on the target platform. The cited documentation provides no benchmark comparison, so it does not establish which route is faster or more reliable.

Prepare the new avatar before showing it
- Keep the old instance active. Do not hide or destroy it when loading starts. Decide what event or state marks the handoff as ready, and retain the old instance until then.
- Build the replacement out of view. Create its hierarchy and required rendering, animation, and application components while it is not visible. For a Unity Humanoid workflow, set the model’s rig to Humanoid, configure its Avatar, add the model to the scene, use the same Animator Controller as the old model, assign the replacement Avatar, and carry over any other required components. Unity says this setup allows the same animation to be retargeted to the replacement; see Retarget humanoid animation.
- Check that it is actually ready. Confirm usable mesh and material state, expected transforms and scale, a valid rig mapping for the intended animation, and any required application state such as input, tracking, or expressions. These are practical checks, not a single Unity readiness API prescribed by the cited guide.
- Transfer state deliberately. If continuity matters, reconcile animation state, pose, root position, and application-specific state before activation. Reusing an Animator Controller supports animation retargeting; it does not by itself guarantee that every runtime state or pose is preserved seamlessly.
- Commit at a controlled point. Once checks pass, activate the replacement and hide or retire the old avatar together within the lifecycle chosen for the project. Do not assume two API calls are atomic: verify the image presented by the actual engine, render pipeline, and runtime.
- Keep a failure path. If loading, rig validation, or initialization fails, cancel or dispose of the incomplete instance without removing the old one. Test repeated swaps as well as a single successful replacement.
How Unity Avatars and retargeting fit in
In Unity, an Avatar is a mapping of a character hierarchy for use by the Animator. Unity says an Avatar must be created for Humanoid animation. Its scripting reference documents AvatarBuilder.BuildGenericAvatar and AvatarBuilder.BuildHumanAvatar for building generic or human avatar mappings; see the Unity Avatar API reference.
For the documented Humanoid replacement workflow, configure both the original and replacement with Humanoid Avatars, then assign the replacement the appropriate Animator Controller and Avatar. Unity describes the resulting behavior as retargeting the animation to the replacement model. This is about rig and animation setup; it does not promise uninterrupted state transfer or specify when a runtime renderer presents the handoff.
Account for VR frame presentation
In VR, missing a complete-frame deadline may lead the active VR SDK to show the previous submitted frame, rotationally reproject it, or use another reprojection method. The outcome depends on the SDK, according to Unity’s VR frame-timing guide. Keeping the old avatar available during preparation is therefore a sensible way to avoid deliberately exposing an unready replacement, but it cannot guarantee a tear-free swap, prevent every visible pause, or dictate the runtime’s response to a missed deadline.

1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsProfile the actual target device and test slow loading, invalid rigs, missing materials, cancellation, low frame rates, and rapid repeated swaps. In VR, inspect the frame that is presented—not just the order in which your code called activation and deactivation.

The VRM Consortium’s VRM site describes VRM as a 3D humanoid avatar file format for VR. For import behavior, use the release-specific documentation of the importer selected for your project rather than assuming every VRM or glTF asset behaves identically across Unity versions and platforms.
