Start with the failed GitHub Actions step, then check three things in order: whether Argos tried to upload, whether the screenshots exist where the uploader expects them, and whether the workflow can authenticate and reach the service. Argos’s documented Playwright setup uses ./screenshots by default and supports an ARGOS_TOKEN, with GitHub Actions OIDC and tokenless authentication also documented. The official material reviewed does not establish an India-specific Argos endpoint or a regional fix.
1. Find the exact step that failed
Open the failed run in GitHub Actions and inspect the job and step logs. Determine whether the failure happened during test execution, reporter setup, authentication, or the upload itself; each points to a different fix. If ordinary logs do not show enough detail, GitHub recommends enabling debug logging: GitHub Actions debug logging.

2. Confirm the screenshots exist and match the upload selection
Argos Playwright reporter
In Argos’s documented Playwright quickstart, argosScreenshot writes screenshots to ./screenshots by default. The reporter uploads automatically when it detects a CI environment, provided it is configured and the test reaches the screenshot call. See the Argos Playwright quickstart.

If the upload reports no files or an empty build, check that the tests actually produced screenshots and that the files are in the expected directory. Also verify that the workflow step runs the configured reporter and that the CI environment is detected. Do not change network settings until you know the uploader is being invoked.
Direct Node.js upload
Argos’s @argos-ci/core example selects files with root: "./screenshots" and files: ["**/*.png"]. If you use direct uploads, compare those settings with the actual output directory and file extensions in your project; adapt the root and glob as needed. The documented example is at Argos SDK.
3. Check authentication for the workflow event
Project token
The standard documented token route is to copy the project token from Argos Settings → General → Token and expose it to the test step as ARGOS_TOKEN. Check that the secret is configured for the repository and available to the event that triggered the workflow. A secret may not be available to a workflow triggered by a pull request from a fork, so a missing token in that event does not by itself indicate a bad token.

GitHub Actions OIDC or tokenless authentication
Argos’s changelog dated May 11, 2026 documents GitHub Actions OIDC and a tokenless fallback for cases where OIDC is unavailable, including forked pull requests. OIDC requires the workflow permission id-token: write and project-side authentication setup. These options depend on the repository, workflow event, and Argos project configuration; use the current setup instructions linked from the Argos project rather than assuming a forked pull request can access a repository secret. - Use the project-token route when the workflow event can receive the configured secret.
- Consider OIDC when it is available and configured for the repository and Argos project; the documented flow uses a GitHub-signed identity and scoped, short-lived credentials.
- For events without secrets or available OIDC, check Argos’s documented tokenless option and its project-side verification requirements.
4. Separate upload failures from baseline problems
If the build appears in Argos but a pull request is marked as orphan, the upload may have succeeded. Argos needs a build on the repository’s default branch to establish a comparison baseline; until that exists, pull request builds may be shown as orphan. Run a default-branch build before treating this status as evidence of a failed transfer. See the Argos Playwright quickstart.
5. Diagnose network failures from the runner
For timeouts, connection errors, or TLS failures, inspect the Actions logs and the network path from the runner. GitHub’s general workflow guidance recommends checking DNS, firewalls, proxies, certificates, IP allow/deny lists, subnet configuration, and the status of third-party services. These are general checks, not evidence of a known India-specific Argos connectivity problem. See GitHub workflow troubleshooting.

GitHub-hosted runners
Review the failing run’s logs and current service status, and compare whether the error occurs for one event type or across runs. The logs can help distinguish a transient connection problem from a consistent authentication or configuration failure.

Check outbound access from the runner itself, including corporate proxy, firewall, DNS, and certificate rules. GitHub documents a runner configuration-script --check option for connectivity to required GitHub services and says outbound HTTPS on port 443 is required for GitHub communication. Those references cover GitHub connectivity; they do not provide an Argos-specific destination allowlist. 6. Use the error pattern to choose the next check

7. Do not attribute the problem to an unrelated GitHub limit
GitHub documents a 500 KB maximum size for each workflow file and limits for dependent services. Those are GitHub Actions limits, not an established Argos screenshot-upload quota. 8. Is there a special fix for India?
The reviewed Argos setup and authentication guidance does not identify an India-only upload URL or requirement. GitHub’s general troubleshooting guidance cannot determine whether a particular Indian ISP, cloud region, corporate proxy, or firewall is blocking an upload.
If the job runs on a self-hosted runner in India, test connectivity from that machine and check organization egress rules. If it runs on GitHub-hosted infrastructure, use the specific run’s logs and current service status. If Argos support needs to investigate, provide the run URL, timestamp, exact error, runner type, event type, and redacted network diagnostics.

9. Evidence to collect before changing the workflow
- Failed run URL, timestamp, and exact failing step and error text.
- Trigger type: push, internal pull request, or forked pull request.
- Runner type: GitHub-hosted or self-hosted.
- Whether screenshot files exist at the end of the test step, plus the configured upload directory and file pattern.
- Authentication method:
ARGOS_TOKEN, OIDC, or tokenless authentication. - For network failures, relevant runner DNS, proxy, firewall, certificate, and egress details.
Remove secrets and tokens before sharing diagnostic output.
