How to Evaluate an Enterprise AI Partnership Before Adoption

Before adopting an enterprise AI service, test it for the intended work, map how it handles data, verify provider evidence, contract for accountability, and plan ongoing oversight and exit.

Evaluate an enterprise AI service against the specific work it will do, the people and data it affects, and the consequences if it gives a wrong answer or becomes unavailable. Before adoption, require evidence about the service and its limits, review data and supply-chain risks, put responsibilities into the contract, and decide how the organization will monitor and exit the partnership.

Start with the use case, not the vendor’s pitch

A service that is acceptable for drafting internal notes may not be suitable for making or materially influencing decisions about customers, employees, finances, safety, or access to essential services. Define the proposed use before comparing providers so the organization can judge evidence against real consequences.

Write down what the service will do

  • Task and outcome: Describe the work the AI will perform, what a useful result looks like, and which outcomes require human review.
  • Users and affected parties: Identify who will use the service and who could be affected by its output, including people who never interact with it directly.
  • Data and systems: Map the information the service receives, the systems it can access, and where its outputs, logs, or decisions will go.
  • Failure conditions: Specify what counts as a harmful or unacceptable error, who can detect it, and what the business must do if the service is wrong or unavailable.
  • Operating boundaries: Record assumptions, excluded tasks, usage instructions, and the conditions under which staff must verify, override, or stop using the output.

Test the service with representative examples from the intended work, including difficult inputs and likely failure cases. Vendor demonstrations and general performance claims are not a substitute for testing against the organization’s own requirements.

Compare providers on the same evidence

For each genuine option, use a common scorecard. Weight the criteria according to the impact of the use case; a single framework claim or certification should not decide the purchase by itself.

Contractual accountability Whether the provider’s written commitments address the risks and responsibilities identified in the review.

What should you ask an AI vendor before signing?

Request answers and supporting material proportionate to the use case. Some providers may not disclose proprietary details; record what is available, what remains unknown, and whether that uncertainty is acceptable for the intended use.

Ask how the service works and is tested

  • Which models or other major components are involved, and what functions do they perform?
  • What assumptions, known limitations, and unsuitable uses should customers understand?
  • What information about training data, data sources, algorithms, or other system components can the customer review?
  • What testing methodology and results are available, and how closely do they represent the organization’s use case?
  • What usage instructions and safeguards does the provider recommend?

Ask how the service changes

Find out how often the model or service is updated, how material changes are identified, and how customers are notified. Establish what notice, documentation, or re-evaluation is expected when a change could affect performance, security, data handling, or suitability for the approved use.

Ask what can be evaluated independently

Ask whether the organization can assess the provider’s relevant processes and standards, what records are available, and whether access is direct or mediated through reports or another arrangement. NIST’s Generative AI Profile recommends contract clauses that allow evaluation of third-party GAI processes and standards; the precise evidence and access terms need to fit the service and the organization’s risk.

For digital-identity services, NIST SP 800-63-4 specifically calls for AI/ML use to be documented and communicated, with information on training methods, datasets, model update frequency, and testing results. That guidance is scoped to identity systems, not a universal disclosure rule for every enterprise AI purchase.

How will the provider use your data?

Trace the data flow into, through, and out of the service. Review the actual deployment and information involved rather than relying on a general statement that a service is secure or private.

Map information handling

  • List the data categories the organization will submit and the people or systems allowed to access them.
  • Establish where data is stored, how long it is retained, and whether it is used to train or improve a model or for another secondary purpose.
  • Identify subprocessors and other relevant dependencies, including embedded models, APIs, and data sources.
  • Determine what the provider logs, what outputs or derived content it retains, and how the organization can retrieve, delete, or have information returned when the service ends.
  • Consider data location where it matters to the organization’s obligations or risk profile.

Settle rights, provenance, privacy, and security

Clarify who owns or has rights to customer inputs, outputs, and transformed content; what permissions the service needs; and how the parties will handle third-party rights claims. Ask what content provenance information is available, including records of changes made by third parties where relevant.

Review privacy and security controls against the data and deployment in scope, including relevant vulnerabilities and embedded AI components. NIST’s Generative AI Profile advises updating procurement due diligence to cover intellectual property, data privacy, security, and other risks. Maintain an inventory of approved AI providers and third parties with access to organizational content.

How should you assess the provider and its supply chain?

Evaluate the company behind the service as well as the service itself. Ask for evidence supporting security claims, relevant incident and vulnerability information, and an explanation of how the provider manages dependencies and unauthorized changes.

For ICT suppliers, NIST SP 1326 offers five due-diligence dimensions: foreign ownership, control, or influence (FOCI); provenance; resilience; foundational cybersecurity practices; and supply-chain tiers. Use these as prompts where relevant to the service and its risk. SP 1326 is scoped to ICT suppliers, so it should not be treated as a universal checklist or certification threshold for every AI provider.

There is no single questionnaire or certification threshold prescribed by these NIST sources for all enterprise AI partnerships. Match the depth of review to the service’s access, dependencies, and potential impact.

What belongs in the contract?

Convert material diligence findings into written commitments. A proposal, policy page, or verbal assurance is not a substitute for terms that make responsibilities and remedies clear.

Define service and data obligations

  • Permitted uses of organizational data and content, ownership and usage rights, and restrictions on secondary use.
  • Quality expectations, security requirements, and content-provenance commitments appropriate to the use case.
  • Evaluation rights, including what processes or records the organization may review and under what conditions.
  • How material model or service changes are communicated and handled.

Allocate operational responsibility

  • Who owns incident response, how quickly serious incidents must be reported, and what cooperation is required to investigate and contain them.
  • Availability commitments, critical support arrangements, and response expectations when the service disrupts an important process.
  • Responsibility for losses and other consequences, reviewed with the organization’s legal and risk teams.
  • Termination conditions and any non-standard terms that could create unexpected liability or permit unauthorized secondary data use.

Agree on exit before launch

For a critical dependency, specify how the organization can export data and records, obtain deletion or return of information, and maintain access during a transition. Assign responsibility for transition work and identify a substitute supplier or manual process that can keep the business operating.

How will you oversee the service after adoption?

Treat the provider as an ongoing third-party risk, not a one-time procurement check. Assign an internal owner, keep the provider and material dependencies in the approved-services inventory, and set review triggers for relevant changes to the model, service, data, subprocessors, use case, or risk profile.

Prepare for incidents and failure

Write and rehearse an operational plan that identifies who detects and reports a problem, who can pause the service, how the organization continues the affected process, and how it returns to service safely. Include how affected people will be handled when the incident concerns an output they relied on. Review and improve the plan after exercises or real incidents.

For vital functions, test that a fallback or redundancy arrangement works in practice. A contingency plan that exists only on paper does not establish that the business can operate without the provider.

How can NIST guidance help without replacing your decision?

NIST’s AI Risk Management Framework (AI RMF) 1.0 is a voluntary framework for considering trustworthiness across AI design, development, use, and evaluation. Its guidance is intended to complement other risk-management approaches, not replace them. NIST’s AI RMF FAQ describes the framework as a living document. The NIST framework page says AI RMF 1.0 is being revised; the Generative AI Profile was released on July 26, 2024, and a critical-infrastructure profile concept note was released on April 7, 2026.

Use the framework as a way to structure questions and tailor risk management to the service and its context. Alignment with a voluntary framework is not a certification, proof of a particular vendor’s performance, or a substitute for independent testing, applicable legal review, and a decision about whether remaining uncertainty fits the organization’s tolerance.
