How to Create Competitive Intelligence Reports Without an Enterprise Platform

A practical workflow for small teams to create sourced, decision-focused competitive intelligence reports with documents and spreadsheets instead of an enterprise platform.

You can create a useful competitive intelligence report with a shared document, a spreadsheet, and a clear decision to inform. Start by naming the reader and the action the report should support; collect only evidence relevant to that choice, date and source every observation, then turn patterns into recommendations with owners and next steps.

Start with a decision, not a competitor list

Write the decision at the top of the working document before collecting information. Name who will use the report and what they need to decide or do. A report for leadership may focus on strategic positioning and market implications; a sales report may need current pricing, objections, and proof points; a product report may compare features and recurring customer complaints.

Keep the scope narrow enough to answer that question. If the team is considering one packaging change, build a focused analysis of relevant alternatives rather than a general survey of the market. For ongoing tracking, use a stable recurring report structure so readers can tell what changed between editions.

Choose competitors that matter to the decision

Begin with companies sales teams and customers actually encounter. Include direct competitors that offer a similar solution to the same audience. Include an indirect alternative only when it competes for the same need or budget, and record why it belongs in the analysis.

Search overlap can identify businesses visible for similar terms, but search competitors are not necessarily commercial competitors. Use the report’s objective to screen the list instead of treating every visible company as a rival.

Collect dated evidence in a simple register

Use public, decision-relevant material such as product and pricing pages, public announcements, marketing materials, search visibility, and customer reviews. Internal sales or customer-facing teams can add context about recurring objections and win/loss patterns. Keep observations distinct from interpretations, and preserve the source and date because public offers and pages can change.

Competitor and topic Company plus the area being examined, such as product, pricing, or positioning.
Observation A concrete description of what the source shows, not a conclusion.
Source and access date A direct link or named document and the date it was checked.
Evidence type For example, company claim, observed offer, review, customer feedback, or analyst inference.
Confidence or caveat What is uncertain, missing, or not independently confirmed.
Implication Why the observation may matter to the decision.
Follow-up An owner and next check, if one is needed.

Reviews are evidence of reported customer experiences, not a representative survey unless the collection method justifies that claim. Describe the actual review theme and avoid turning one complaint into a claim about every customer. Likewise, record the date of a price or feature observation rather than presenting it as guaranteed current indefinitely.

Compare only the dimensions that answer the question

Choose a small set of relevant comparison axes and apply them consistently. Depending on the decision, useful dimensions may include product or feature coverage, pricing and packaging, target audience and positioning, marketing or search visibility, review themes, or purchasing convenience. Mark unavailable evidence rather than guessing.

  • For a product decision: use a feature matrix limited to capabilities that affect the choice.
  • For positioning: compare the dimensions that distinguish the businesses, or use a positioning map when two axes clarify the strategic choice.
  • For sales enablement: a one-page competitor profile or battlecard may be more useful than a broad market report.

Do not force every axis into every report. A comparison is useful only when the measures are sufficiently comparable and relevant to the decision.

Analyze the evidence before drafting conclusions

Look across sources and competitors for patterns. Ask what changed, what appears consistent, what other explanation could account for it, and what additional evidence would change the conclusion. Label interpretation as interpretation: a price change is an observation; the claim that it signals a move upmarket is an inference that needs supporting context.

For a lightweight workflow, keep the report in a shared document and the evidence register and comparison matrix in a spreadsheet. A calendar reminder can prompt the next refresh. Ahrefs provides an editable spreadsheet and slide deck for a lean analysis organized around competitor identification, share of voice, pricing and features, review-derived strengths and weaknesses, purchasing convenience, and conclusions. These are examples of possible structures, not requirements to buy a platform.

Write implications, recommendations, and owned actions

A recurring report may include a brief executive summary, market context when it affects competitor behavior, consistent profiles, relevant product and pricing comparisons, a positioning or focused SWOT synthesis where useful, and recommendations with open questions and sources. Draft the summary after the analysis so it reflects what the evidence supports.

For each recommendation, name an owner or a clear next step. If the report answers one immediate decision, leave out sections that do not support it. A page count is not a substitute for a well-defined scope.

Set a refresh cadence that matches volatility

Preserve the same profile fields across editions so readers can distinguish changes from differences in reporting. Date each edition and carry unresolved questions forward. One practitioner guide recommends quarterly refreshes for most industries and faster updates where pricing changes weekly; treat that as guidance, not a universal schedule. Set the cadence according to how quickly the tracked facts change and how costly it would be to act on stale information.

When a paid monitoring tool is worth considering

Begin with documents, spreadsheets, and public sources. Consider paid monitoring or social listening only when the team has a concrete recurring collection need that the manual workflow cannot meet. Compare optional tools by the job they solve, source coverage, evidence traceability, exportability, refresh frequency, collaboration, geography, and total cost. Verify current pricing, free-plan limits, coverage, and program terms before recommending or buying; these details can change.

A vendor guide from Reputation describes a paid competitive intelligence offering based on feedback and monitoring, but that does not establish that a platform is necessary for a lean report. Tool choice should follow the reporting decision and workflow, not replace them.

Common reporting mistakes to avoid

  • Collecting facts without a decision: define the reader and decision first, then discard material that does not help answer it.
  • Mixing observation with inference: record what a source actually says, then label the interpretation and its supporting context.
  • Overgeneralizing reviews: treat them as reported experiences unless the method supports a representative claim.
  • Comparing mismatched measures: use the same definitions and evidence standard across competitors; mark gaps plainly.
  • Letting recurring reports drift: keep stable profile fields and edition dates so changes are visible.
